Behavior-Driven Development (BDD) works when a team uses concrete examples to discover, agree on, document, and automate the behavior a system should provide. The most common mistake is treating BDD as a way to write Gherkin files or automate tests, while skipping the conversations that make those examples meaningful. Avoid that trap by collaborating before automation, describing behavior in business language, choosing realistic controlled examples, and keeping scenarios focused and reusable.

What BDD is—and what it is not

BDD is a collaborative practice, not a particular test tool or file format. Cucumber describes discovery, formulation, and automation as iterative activities: teams discuss examples to build shared understanding, express those examples as structured documentation, and automate them to guide development. The documentation should evolve as the product and the team’s understanding change. Cucumber’s BDD overview explains this relationship.

That distinction matters because a Gherkin feature file can exist without BDD. If nobody agreed on what the example means, automation may simply make an unexamined assumption executable. Cucumber’s introduction explains the role of Cucumber, Gherkin, executable specifications, and step definitions; the tool supports the practice but does not replace collaboration.

Start with a conversation, not a test

Before writing scenarios or step definitions, bring together the people who understand the product question and the people who will build and test its answer. Cucumber calls this perspective mix the “Three Amigos”: product, testing, and development. Their discussion can uncover scope, edge cases, and implementation questions before those decisions are buried in code. Choose a small upcoming change and talk through a few concrete examples. Ask what the user or business needs, what outcome should happen, and what conditions could change that outcome. Record unresolved questions rather than turning guesses into automated expectations. Fred Brooks’s observation, quoted in Cucumber’s BDD overview, captures the underlying challenge: “The hardest single part of building a software system is deciding precisely what to build.”

Describe behavior, not a UI script

A scenario is more useful as living documentation when it says what the system promises, rather than narrating the current mechanics of a screen. For example, “Bob logs in” describes an outcome. “Visit the login page, enter a username, and press the login button” describes a particular interaction sequence. If a scenario needs rewriting whenever the interface changes, its wording may be too closely coupled to implementation.

Declarative, behavior-focused wording is generally easier for business colleagues to read and less dependent on the current UI. Keep interface mechanics in the automation layer where they belong. This is a maintainability principle, not a prohibition on UI-level tests: imperative steps can be appropriate when the interaction itself is what the example needs to verify. Cucumber discusses the distinction in Writing better Gherkin.

Make examples concrete, relevant, and controlled

Vague examples hide assumptions. Replace abstractions such as “a valid order” with domain-relevant details that make the rule understandable: a person, date, amount, location, or other condition that affects the result. Use only the detail needed to expose the behavior; technical implementation data usually distracts from the example. Cucumber’s examples guidance recommends concrete, domain-relevant examples without unnecessary technical details.

Concrete examples should not rely on mutable production records. An automated scenario that passes only because a particular customer ID happens to exist is brittle and difficult to reproduce. Use controlled test data so the example sets up the conditions it needs and remains meaningful when production data changes.

Keep each scenario focused

Give a scenario one clear job: help a reader understand a rule or behavior. Long scenarios often accumulate incidental setup, UI mechanics, and unrelated outcomes; that makes the important rule harder to see and failures harder to diagnose. Name each scenario for its intent, then split materially different behaviors into separate examples.

Cucumber’s Gherkin reference recommends three to five steps per example, while Seb Rose’s 2019 practitioner article suggests keeping most scenarios to five lines or fewer. These are writing heuristics, not Gherkin syntax limits. A scenario may need more detail in an exceptional case, but its length should earn its place. Split conjunction steps when they hide separate actions

A step that bundles several actions or preconditions behind “and” can obscure what is happening and make reuse harder. Split it when the parts represent distinct behavior or setup that readers need to understand separately. Do not split mechanically just because a sentence contains a conjunction: the test is whether the step remains clear, atomic enough to diagnose, and faithful to the rule.

Use Scenario Outlines only for the same rule

A Scenario Outline is a template, not a scenario that runs once. Cucumber runs it once for each row in its Examples table. Use one when several concrete data combinations illustrate the same behavior; keep the table readable and make each row an intentional case. When rows actually represent different rules or outcomes, separate scenarios are clearer. The execution model is described in the Gherkin reference.

Keep shared language and reusable glue

Use domain terms that product, testing, and development colleagues understand consistently. When the same concept has multiple names, agree on one wording and use it in discussion, scenarios, and step definitions. Review and refine scenarios as the team’s understanding and product change; a scenario is valuable when it stays useful to readers and checked against system behavior.

Step definitions should be organized around domain concepts, not tied unnecessarily to individual feature files. Feature-coupled glue encourages duplication and makes maintenance harder as the suite grows. Keep scenario steps clear, and compose reusable behavior with ordinary helper methods in the programming language rather than calling one step definition from another. A practical review checklist

  • Did the relevant product, testing, and development perspectives discuss examples before automation?
  • Does each scenario state an outcome or rule in language business colleagues recognize?
  • Are the examples concrete enough to expose important conditions without unnecessary technical detail?
  • Does automation use controlled test data rather than depend on a particular production record?
  • Does each scenario have one clear purpose, with distinct behaviors separated?
  • Does a Scenario Outline represent variations of one rule, with each Examples row meaningful?
  • Are step definitions reusable by domain concept, with composition handled by code helpers?
  • Will the scenario be reviewed as the product and the team’s understanding evolve?
