A cloud SRE agent learns usefully from incidents only when it can inspect the right operational evidence, turn reviewed incident records into reusable knowledge, and prove its behavior against human-reviewed cases. Keep investigation separate from execution: give the agent narrow permissions, route any production change through explicit policy and validation, and require approval when risk or uncertainty is high.

What an incident agent needs to know

A chat model does not automatically know your live infrastructure, recent changes, or the history behind a service. Connect it to the sources responders already use, and identify where each piece of evidence came from and when it was collected.

  • Current signals: alert details, time-bounded logs, metrics, and traces.
  • System context: service topology, dependencies, ownership, environment, and relevant infrastructure state.
  • Recent changes: deployment and configuration history, where those systems are connected.
  • Operational guidance: applicable runbooks, playbooks, and approved remediation procedures.
  • Incident history: resolved cases and reviewed postmortems that match the affected service or failure mode.

These are patterns in vendor documentation, not evidence that any one connector set fits every environment. Google Cloud describes investigations using observability data, topology, dependencies, playbooks, alerts, and incident insights. AWS’s AgentCore sample demonstrates interfaces to Kubernetes, logs, metrics, and runbooks. Microsoft’s Azure SRE Agent documentation describes querying connected observability sources, correlating deployment history when available, and checking prior cases.

For each retrieved item, preserve its source, timestamp, service, environment, and confidence or freshness indicator. The agent should be able to distinguish a current metric from a months-old postmortem, and a directly observed fact from an inferred relationship.

How to structure the incident-learning loop

“Learn from every incident” should mean preserving a useful account of what happened and selectively retaining reviewed lessons. It should not mean treating every chat message, generated hypothesis, or attempted fix as verified truth. Google’s Incident Management Guide emphasizes learning from outages through open, blameless postmortems; Google’s SRE operations article describes extracting incident insights and reconstructing responders’ actions and decisions.

1. Start with a trigger and a bounded evidence window

Begin with a page, alert, ticket, or operator request. Capture the alert payload and current service state, then collect evidence for a defined time window around the event. Include related deployments, dependencies, runbook sections, and potentially similar incidents. Record the query window and source metadata so later reviewers can tell what the agent could actually see.

2. Investigate through testable hypotheses

Have the agent state plausible causes, then gather evidence that could distinguish among them. For each hypothesis, record supporting and conflicting observations, plus what remains unknown. Microsoft’s Azure SRE Agent documentation describes forming and validating hypotheses; Google’s AI operations article describes parallel investigations and escalation when a root cause cannot be identified or the agent reaches safe-operation boundaries.

Escalation is a valid result, not a failure to answer. The agent should pause when telemetry is missing, evidence conflicts, confidence is insufficient for the proposed next step, or the investigation crosses a defined safety boundary. Keep the output focused on inspectable evidence and uncertainty; a fluent explanation is not a substitute for proof.

3. Retrieve prior cases with context

Index resolved incident records and postmortems, but retain operational structure rather than only embedding whole documents. A useful record can include:

  • Symptoms, affected services, and environment.
  • Timeline and observed changes.
  • Confirmed cause, or an explicit note that the cause remained unknown.
  • Checks performed and evidence collected.
  • Actions taken, approvals, and observed results.
  • Known limits, failed approaches, and conditions under which the lesson may not apply.

Search using service identity and relevant time or environment filters alongside semantic similarity. Similar wording alone is not enough: two services can report the same symptom for unrelated reasons. This indexing approach is an implementation recommendation; the cited vendor material does not establish it as a benchmarked retrieval design.

4. Record action separately from diagnosis

Do not let the system jump directly from a likely cause to an unrestricted command. The agent should produce a proposed action with its evidence, expected effect, preconditions, risk, and alternatives. A separate actuation service should decide whether the action is permitted and, if so, how it is executed.

5. Verify the result and close the record

After an approved action, check whether the alert clears and service health returns to its target. If not, stop repeating the same action; gather new evidence, continue the investigation, or escalate. Close the incident record with the actual outcome, including whether the proposed fix helped, failed, or was rolled back. Add reviewed cases to the evaluation set rather than automatically promoting every generated note into trusted memory.

How to keep production changes safe

Use deterministic automation for tasks that are already reliable and easy to automate. Google Cloud’s SRE guidance explicitly cautions against replacing successful conventional processes merely to add an agent. An AI investigation layer may help gather and interpret evidence without being given permission to execute changes.

Put a narrow gateway between the agent and infrastructure

Expose only approved operations through an actuation gateway, with typed parameters and explicit preconditions. Where supported, validate or dry-run a request before execution. Record the request, policy decision, approval, result, and any rollback or stop event. Google’s AI operations article describes an Actuation Agent performing pre-flight checks and an AI Operator using review for critical actions while allowing bounded autonomy for minor incidents; those are Google’s described systems, not a universal policy.

Match autonomy to risk

Action class Approach
Read-only investigation Allow access only to the relevant observability, topology, runbook, and incident sources; log queries and returned evidence.
Low-impact, bounded remediation Consider autonomous execution only when the operation, scope, preconditions, validation, and stop behavior have been explicitly approved and tested.
High-impact, hard-to-reverse, or uncertain change Require human confirmation through the approved change path; escalate if the evidence or authorization is unclear.

These categories are a practical policy framework, not a source-backed universal classification. Teams must define risk based on their own systems and consequences. Give the agent a distinct identity with least privilege, scoped to specific systems and operations. Google calls for strong agent identity and security and privacy protections comparable to existing systems; AWS’s sample uses AgentCore Identity to authenticate access to backend APIs.

Retain inputs, retrieved evidence, tool calls, decisions, approvals, results, and outcomes according to organizational privacy and retention policy. Google emphasizes explainability, audit, and reporting; AWS CloudWatch documentation describes monitoring generative AI workloads through traces, latency, errors, tokens, and cost attribution. Treat incident archives as sensitive operational data: access, redaction, and retention requirements depend on the organization and jurisdiction.

How to evaluate whether the agent is improving

Persistent memory by itself does not establish better investigations. Measure behavior against a replay set of representative incidents, with knowledgeable responders verifying reference outcomes. Include difficult cases: misleading alerts, stale postmortems, missing telemetry, and incidents where escalation is the correct result.

Investigation quality Whether hypotheses are supported by evidence, conflicting evidence is surfaced, and uncertainty is represented accurately.
Escalation Whether the agent pauses or asks for help in cases defined as outside its safe or evidentiary boundaries.
Authorization compliance Whether proposed and executed actions follow permissions, approval requirements, and preconditions.
Operational outcome Whether actions succeeded, failed, or required rollback, and whether the incident reached the intended health state.
Human impact Whether the system reduced or increased responder work, including review and correction burden.

Report results by incident class and risk tier rather than hiding weak cases in a blended score. Google’s AI operations article describes a data-quality pattern ranging from heuristic labels, through calibrated programmatic data, to human-verified cases, and comparisons against ideal human responses. It provides an evaluation approach, not a universal target score.

Keep a regression case whenever the agent makes a consequential mistake. Turn the failure into a test and a concrete correction, such as fixing a connector, tightening a retrieval filter, validating a tool schema, or changing a procedure. Google describes a judge-generated critique and bug filing in its own feedback loop; that example does not guarantee that an automated critique will find every failure.

Choosing an implementation path

There is no independently established winner among cloud agent primitives, orchestration frameworks, or AI layers added to existing automation. The available vendor examples illustrate approaches, not a neutral comparison of cost, performance, or portability.

Compare options on compatibility with your telemetry and control plane, identity and approval controls, memory and retention, trace quality, evaluation support, latency, deployment model, portability, support needs, and total cost at your expected incident volume. Vendor documents describe their own products or systems; they do not provide a comparable cross-vendor price, latency, accuracy, or MTTR evaluation. Run a local pilot against representative incidents and include a fast way to disable actions.

What results can teams reasonably claim?

Speed, reliability, lower recurrence, and reduced responder burden are goals to test, not outcomes to promise from an architecture diagram. The cited sources do not establish a broadly generalizable measured improvement in MTTR, recurrence, cost, or agent accuracy. Treat vendor-described outcomes as vendor claims unless a transparent evaluation reports the conditions and results for a specific deployment.

Define a manual fallback and continuity plan for model outages, unavailable memory, or broken tool integrations. Responders must still be able to inspect evidence and follow established incident procedures if the agent cannot operate.
