Track sales and marketing metrics that answer a business question—not every number your systems can produce. Start with a goal, choose a balanced set of activity, outcome, and efficiency measures, define each formula and reporting period, and assign someone to act on the result. A focused system can reveal where growth, profitability, or customer retention needs attention; measurement alone does not improve performance.

What are sales and marketing performance metrics?

They are measurements used to understand sales and marketing activity, results, and efficiency. A KPI is a metric selected to track progress toward a predetermined goal; a metric is not automatically a KPI just because it appears on a dashboard. For example, call volume may help explain prospecting activity, while revenue growth may show whether a growth objective is being met.

A useful measurement system balances three kinds of information:

  • Activity: inputs such as calls or emails sent.
  • Outcomes: results such as revenue, closed deals, or conversion.
  • Efficiency: the cost or resources associated with those results, such as customer acquisition cost or profit margin.

Salesforce distinguishes strategic KPIs from broader sales metrics that may not connect directly to a business goal. Its guide explains the distinction at Salesforce’s sales KPI overview.

Why track sales and marketing metrics?

Consistent tracking helps teams see whether their efforts are moving toward a goal, identify where prospects stop progressing, and investigate whether resources are producing worthwhile results. Shared definitions can also help sales and marketing examine lead quality and handoffs using the same evidence.

The point is to make a decision: investigate a funnel stage with declining conversion, review lead quality, or reassess spending when acquisition costs rise. A number by itself does not identify the cause, and tracking does not guarantee a better result. Salesforce notes that lead quality and sales-process efficiency can affect conversion, and recommends segmenting engagement and using CRM data to understand the pipeline: Salesforce’s sales conversion rate guide.

Which metrics should you start with?

Choose a small set that covers the business goal, the part of the funnel in question, and the trade-off between volume and value. These measures are a practical starting point, not universal targets. The formulas below are conventions described in the linked guides, not universal accounting standards.

Metric Question it answers Calculation or definition
Revenue growth Is the business growing over the comparison period? Define the revenue measure and compare like periods. HubSpot describes year-over-year growth as the change from the prior 12-month period divided by the prior period.
Lead-to-customer conversion What share of a defined lead group becomes customers? Leads who become customers ÷ total leads in the defined period × 100. Salesforce’s general sales conversion formula is sales ÷ leads × 100.
Stage conversion Where do prospects stop progressing? Count eligible records moving between two specified funnel stages. Keep this distinct from whole-funnel lead-to-customer conversion.
Win rate What share of defined opportunities closed as wins? HubSpot defines it as closed-won deals ÷ (closed-won deals + non-closed-won deals). Specify how open, disqualified, or recycled opportunities are treated.
Customer acquisition cost (CAC) What sales and marketing cost is associated with acquiring customers? Defined sales and marketing expenses for a period ÷ customers acquired in that period. State which expenses are included and which customer cohort is counted.
Profit margin How much of sales revenue remains as profit under the chosen definition? HubSpot’s average profit margin explanation uses net income ÷ net sales. Do not compare margins that use different definitions.
Retention or customer lifetime value Are customers staying and generating ongoing value? Choose a consistent definition and time horizon suited to the business model; the cited guides do not prescribe one universal calculation.

HubSpot discusses the measures and formulas in its sales metrics guide. Align definitions across sales, marketing, and finance before comparing teams or periods.

How do you choose the right sales KPIs for your team?

  1. Name the decision or goal. Decide whether the immediate priority is growth, profitability, pipeline health, retention, or productivity. A KPI should relate to that predetermined objective.
  2. Choose the funnel position. Select an early activity measure, an intermediate stage measure, or a final purchase measure based on where the team can intervene.
  3. Balance leading and lagging signals. Pipeline movement and actions can flag developing patterns; completed revenue and retention show outcomes. Neither alone explains the whole picture.
  4. Pair volume with value or efficiency. If lead volume or conversion is important, consider whether revenue, margin, acquisition cost, or customer value is also needed to assess quality.
  5. Define the cohort, denominator, and time window. Record who is counted, which stages qualify, how exclusions are handled, and the period being measured.
  6. Check actionability and data quality. Name an owner who can influence the result and verify that the source data is collected consistently.

A high conversion rate can still give a misleading impression if it uses a narrow denominator or counts low-value customers. Interpret it alongside the business outcome that matters, such as revenue or margin.

How should you calculate and report metrics consistently?

Write down the formula and reporting rules before comparing results. For example, “conversion rate” could mean movement from one selected stage to the next or the share of all leads who become customers. Those figures answer different questions. A change in the denominator, cohort, or time period can make an apparent improvement a measurement change rather than a real one.

  • Use the same stage definitions and exclusions each reporting period.
  • State the revenue and expense definitions used for growth, CAC, and margin.
  • Keep cohort and time-window rules visible alongside the reported value.
  • Assign an owner to maintain the calculation and investigate meaningful changes.

HubSpot suggests monthly or stage-level analysis for conversion and quarterly analysis for CAC, with closer attention during growth efforts or budget adjustments. Set a cadence that gives the team enough time to act while keeping material changes visible; its guidance is in the HubSpot sales metrics guide.

How can a CRM or dashboard help?

A CRM or sales analytics platform can centralize pipeline, customer, campaign, and revenue information, making it easier to apply shared definitions and distribute reports. The tool supports the measurement process; it cannot decide which goal matters or whether a metric is well-defined.

When choosing reporting software, consider integration needs, reporting functions, team size, data ownership, and cost. A spreadsheet or existing reporting setup may be sufficient when the data volume and process are simple; deeper pipeline or forecast analysis may call for specialized analytics. Whichever approach you use, keep the formulas, cohort rules, and metric owner clear.

Are industry survey preferences performance benchmarks?

No. HubSpot’s article, titled for 2026, reports the share of more than 1,000 sales professionals who selected particular measures to track: average profit margin (55%), year-over-year growth (53%), conversion rate (52%), sales productivity metrics (50%), win rate (42%), and customer acquisition cost (41%). These are survey preference figures, not target values or evidence that one metric predicts success. The article does not provide enough detail about field dates, sampling, or respondent composition to establish that the results represent all sales teams. See HubSpot’s survey context and metrics guide.
