Build an internal developer platform (IDP) as a product for your engineering team: start with one recurring developer problem, automate a supported route through it, and improve that route with customer feedback. A portal is optional. The first golden path should make a common task easier without forcing every team into the same workflow.
What is an internal developer platform?
An internal developer platform is a curated layer of tools and workflows that abstracts infrastructure complexity and lets developers self-serve. It can bring together existing engineering systems, templates, automation, and operational information. It does not have to be a standalone product or a developer portal. Google Cloud describes an IDP as tools and technologies that reduce cognitive load by helping developers self-serve; Microsoft Learn describes supported development paths to production.
Platform engineering is the work of designing and maintaining that platform so engineering teams can deliver software through supported routes. Treat the platform as an internal product: developers are its customers, and adoption and outcomes matter more than whether a tool has been launched.

What is a golden path?
A golden path—also called a paved path—is a documented, supported, and automated way to complete a recurring engineering task. It might help a team start a service or provision a common dependency. The path offers a useful default, not a universal mandate: teams with unusual requirements may need a different or partially paved route.

Google Cloud recommends building golden paths in close partnership with developers. In practice, the standard route should be convenient enough that teams choose it because it helps them, not merely because a policy says they must.
How do you build a golden path?

Find a real friction point
Talk with developers and operators, then observe a repeated workflow that is slow, error-prone, difficult to discover, or duplicated across teams. Select one use case with a clear internal customer and an outcome you can observe, such as whether teams can complete the workflow through the supported route. Avoid selecting a project simply because a portal or tool is available.

Map the current route
Write down the journey from request or code change to production. Include manual steps, handoffs, infrastructure setup, security checks, and operational feedback. Note which existing repositories, CI/CD systems, infrastructure tooling, or other engineering systems already handle parts of the work. Microsoft Learn emphasizes reusing existing systems; self-service can begin before the experience is polished.

Choose a thin first path
Pick one stable, repeatable task, such as starting a service or provisioning a commonly used dependency. Give developers a clear entry point, documentation, working automation, sensible defaults, and a way to request help or report friction. Start-right templates and reusable building blocks can make the route useful without requiring a custom platform built from scratch.

Meet developers where they work
Choose an entry interface that fits the workflow and the team: an IDE, command-line interface, repository, existing engineering system, or portal. A portal can make capabilities discoverable, but it is an option rather than a prerequisite. Prefer an interface that removes steps instead of adding another destination developers must visit.

Automate the repeatable work
Automate the parts that are common and well understood. Depending on the task, that could include a template, infrastructure configuration, CI/CD setup, test configuration, policy checks, or operational visibility. These are choices, not a checklist every path must contain. Reuse existing components where practical, and add custom integration where it addresses a genuine organization-specific need.

Test with the intended customers
Pilot the route with developers who perform the workflow. Watch where they hesitate or leave the path, collect their feedback, and revise the automation and documentation. A deployed portal or template is not itself proof that the platform solved a problem.

Expand only when evidence supports it
Once the path works for its intended use, use adoption and outcome information to decide what to improve or pave next. Add capabilities in response to organizational needs rather than trying to build a comprehensive platform all at once. Microsoft Learn recommends incremental platform development instead of a big-bang, top-down launch.
How much of a workflow should you pave?
Not every step should be automated, and not every team has the same constraints. Choose the depth of the path according to how repeatable the work is and what the risk requires.

A manual checkpoint is not automatically a platform failure. It becomes a source of friction when it is unexplained, unpredictable, or disconnected from the rest of the route.

Include the security and compliance practices that apply to the workflow, but distinguish between guidance, enforcement, and recovery. Google Cloud’s 2025 control taxonomy describes four mechanisms:

- Guardrails block: Stop unacceptable conditions at the boundary where enforcement is necessary.
- Safety nets support recovery: Help teams detect, contain, or recover from mistakes.
- Human checkpoints add judgment: Preserve review where context cannot be reduced to an automated rule, and explain why it is required.
Use the least disruptive control that addresses the risk. For example, a reusable secure configuration may steer teams toward a sound default; a policy check may block a specific prohibited condition. Do not turn every preference into a hard gate, because excessive friction can make the supported route less useful.
How do you know whether the platform is improving?
Assess the platform across more than tool delivery. Microsoft Learn’s platform capability model covers six areas:
- Investment: whether the organization has committed resources and direction for platform work.
- Adoption: whether intended teams use the supported capabilities.
- Governance: whether relevant policies and responsibilities are addressed.
- Provisioning and management: whether teams can obtain and operate what they need through the platform.
- Interfaces: whether developers can find and use capabilities through appropriate entry points.
- Measurement and feedback: whether the organization can learn from usage and improve the platform.
For an individual golden path, connect measures to the original friction point. Track whether the intended workflow is being used, where developers encounter obstacles, and whether the path addresses the problem it was designed to solve. Do not treat a high number of tools, templates, or portal visits as a substitute for user value.

What should you avoid when starting?
- A big-bang launch: A broad platform built before a real workflow is understood risks solving the wrong problem. Deliver a small capability, then learn and expand.
- Building everything yourself: Assemble the path from existing engineering systems and reusable components where they fit; custom work should earn its place.
- Requiring a portal: An IDP can be delivered through the tools developers already use. Choose a portal only when it improves discovery or workflow.
- Making one route fit every team: Preserve a documented alternative or partial path for legitimate differences in requirements.
