How to compare chatbot platforms and run a useful pilot
A chatbot is one part of a service workflow. Zendesk’s 2026 comparison says: “Rather than focusing on feature count alone, we evaluated each platform’s ability to resolve customer issues, automate workflows, integrate with business systems, and scale across channels.” That is Zendesk’s stated methodology, not an independent industry standard. Apply the same practical idea by testing complete customer journeys against your own cases.
- List the work the bot must complete. Write down your most common contact reasons and any actions the bot must take, such as checking a status or changing an account. Mark which issues must always go to a person. Test task completion, not just whether the bot produces a plausible answer.
- Map your channels and systems. Identify where customers contact you and which CRM, ecommerce, identity, and knowledge systems the bot must read or update. Confirm the exact plan, connector, and permission requirements for each connection.
- Test knowledge and handoffs. Use cases where the answer is known, where evidence is missing, and where a person must take over. Check whether the bot gives a grounded answer or declines when it lacks support, and whether the conversation context remains available to the human agent.
- Check governance and operational controls. Ask how content and action changes are reviewed, how answers and actions are constrained, what analytics and audit records are available, and how teams identify and correct errors. Zendesk lists governance, security, analytics, and operational fit among its evaluation criteria.
- Model cost using the contract’s actual billing event. Forecast the same monthly case volume for each contender, but use its own unit—seat, session, conversation, action, outcome, or verified resolution. Add platform fees, AI use, add-ons, implementation, integration, and ongoing staff time. The definitions and prices can change, so use current contract terms rather than treating published comparison figures as guarantees.
- Measure the pilot on representative cases. Include frequent requests and difficult edge cases.
