Use traditional automation when a task has stable inputs, a repeatable sequence and an outcome you can define as rules. Use an AI assistant when the work depends on variable language, interpretation or drafting. For mixed workflows, let deterministic software handle the bounded steps and let the assistant handle the uncertain language step, with a person reviewing wherever mistakes are consequential or hard to spot.
The practical choice is not “AI or automation” for an entire department. Assess each step of the work for repeatability, input structure, outcome definition, error impact, error detectability, time pressure and review cost.
The short decision rule
| Task characteristic | Best starting point | Why |
|---|---|---|
| Structured data, fixed sequence, known output | Traditional automation | Rules can specify every permitted action and expected result. |
| Unstructured language, changing questions, drafting or summarizing | AI assistant | A generative model can interpret and produce language without a separate rule for every phrasing. |
| Stable software steps surrounding an uncertain interpretation | Hybrid workflow | Use the assistant only where flexibility is useful; keep retrieval, validation and updates deterministic. |
| Ambiguous work with serious consequences or difficult-to-detect errors | Human-led process, optionally assisted | An assistant can prepare information or options, but a person remains responsible for the decision. |
This is a starting classification, not a performance guarantee. Test the actual data, process and failure consequences before allowing a system to act without approval.
What traditional automation does well
Traditional automation executes an explicit procedure. A trigger starts the flow, conditions select a branch, and predefined actions update a record, send a message, calculate a value or call another system. The workflow succeeds when the inputs fit the assumptions and the rules describe the desired result completely.

Good candidates
- Copying a value from one system to another when the field and format are known.
- Creating an invoice when an order reaches a defined status.
- Sending a reminder a fixed number of days before a due date.
- Checking whether a required field is empty and routing the item to a queue.
- Retrieving a recurring set of records and formatting them into a standard report.
- Applying stable categories to records whose fields and criteria are consistently structured.
Salesforce Developers describes this as the right fit when the outcome is deterministic, fully scoped and definable by rules. Traditional automation is easier to test because you can enumerate inputs, expected outputs and failure branches. It is also easier to audit: a reviewer can inspect the condition that fired and the action that followed.
Where rules become brittle
Rule-based flows struggle when the same intent appears in many forms, when relevant facts are buried in prose or when the definition of a “correct” response changes by context. A keyword list may route “cancel my order” but miss “I no longer need the shipment”; every new phrasing requires another rule. A rules engine can still be appropriate if you can normalize the input first, but adding exceptions indefinitely raises maintenance and testing costs.
What an AI assistant adds
An AI assistant uses a model to interpret language and generate a response, draft or structured result. Google Cloud distinguishes generative uses such as summarization, content creation and conversational experiences from traditional AI uses such as classification and forecasting. The distinction is about the task, not the presence of a chat window: a model can classify text, while a conventional workflow can include a generated explanation.
Language and context
An assistant can work from varied wording, combine facts from a supplied context and produce a readable draft. That makes it useful for first-pass summaries, extracting themes from long documents, drafting replies, turning notes into an outline or answering questions over a defined knowledge set. It does not make the output automatically true. The model may omit a qualification, misread a phrase or confidently fill a gap.
Conversational work
Google Cloud’s generative-AI guidance contrasts a conversational system with a rule-based chatbot limited to predefined keywords and intent patterns. A generative system can handle a wider range of language and context, but it needs boundaries: specify what information it may use, what actions it may take, when it must ask for clarification and when it must transfer the conversation to a person.
Changing operational requirements
Generative AI is not always a drop-in component. Google Cloud notes that business processes may need to change to use it effectively. You may need a content store that can be retrieved reliably, a way to show the source passages, new approval steps, logging, prompt and model versioning, or a queue for conversations that fall outside the assistant’s scope.
Assess the task one step at a time
A single workflow can contain both deterministic and language-heavy work. Microsoft’s decision framework asks you to examine repeatability, impact, error detectability and time sensitivity. Apply those questions to each step rather than labeling the whole job “manual” or “automated.”

1. How repeatable are the inputs and actions?
- Highly repeatable: the same fields arrive in the same structure, and the same sequence produces the result. Start with rules.
- Partly repeatable: the surrounding steps are fixed, but a person interprets a note, email or document. Consider a hybrid design.
- Low repeatability: each case requires different evidence, priorities or judgment. Keep a person in control and use AI only as preparation.
2. Can you define the complete outcome in advance?
If you can write the expected result as conditions and actions, deterministic automation is usually easier to scope. If the value lies in adapting language, creating a draft or finding a concise explanation, an assistant may add more value than additional rules. “Write a helpful reply” is not a complete specification until you define the audience, permitted facts, tone, prohibited claims and approval requirements.
3. What is the impact of an error?
Separate inconvenience from material harm. A wrong internal label may be corrected in the next queue review; an incorrect payment instruction, medical statement, legal commitment or access decision may create serious consequences. The higher the impact, the more the system should be constrained and the more clearly a qualified person should approve the result.
4. How easy is an error to detect?
Some errors are visible immediately: a failed validation, an impossible date or a missing required field. Others look plausible. A fluent summary can contain a subtle omission that a busy reviewer misses. Difficult-to-detect errors require stronger controls, such as source links or quotations, structured checks, two-person approval or keeping the assistant in a draft-only role.
5. Is the work time-sensitive?
Automation is most valuable when it removes delay without removing necessary oversight. A low-risk task that runs overnight may be fully automated. A high-impact task needed within minutes may need an assistant to assemble facts quickly while a person makes the final call. Time pressure is a reason to design a better review path, not a reason to ignore verification.

6. Does review cost more than the saved effort?
Count the whole process: preparing data, correcting output, checking sources, handling exceptions, maintaining prompts or rules and monitoring production behavior. If every generated item requires a full rewrite, the assistant has moved work rather than removed it. If it creates a reliable first draft that needs a short factual check, the time saved may justify the extra controls.
A practical decision matrix
| Repeatability | Error impact | Error detectability | Recommended role for AI | Approval pattern |
|---|---|---|---|---|
| High | Low | Easy | Optional; rules are usually sufficient | Automated checks and exception monitoring |
| High | Medium | Easy | Use AI for explanations or drafting around a rule-based core | Sample review or queue approval |
| Medium | Medium | Mixed | Hybrid: AI interprets language, software validates and routes | Human approval for exceptions and sampled outputs |
| Low | High | Difficult | Assistive only; gather evidence or draft options | Qualified person decides and records approval |
| Any | High | Difficult | Do not delegate the final judgment to an unsupervised assistant | Explicit human sign-off before action |
The matrix is deliberately qualitative. The official guidance reviewed for this topic does not establish a universal percentage for accuracy, speed, cost or productivity, so a numeric winner would be misleading.
Which common tasks are worth automating?
Recurring reports from known fields
Use a conventional workflow to retrieve the same fields on a schedule, apply the same calculations and place the result in the expected destination. This gives you stable totals, repeatable timing and an audit trail.

An assistant can add a separate presentation step: draft a plain-language explanation of notable changes, identify questions for the analyst or turn a table into an executive summary. Keep the numbers and source selection deterministic. A human should compare the narrative with the underlying report before it is distributed, particularly when the text will influence a decision.
Summarizing a large body of text
Summarization is a natural generative-AI use case when the source material is too long for a quick manual first pass. Define the scope, provide the authoritative documents and ask for a structured result such as key decisions, unresolved issues, dates and quoted evidence.
Check important claims against the source before reusing the summary. Verification matters most when the summary will be forwarded, used to make a commitment or become the basis for another automated step. A useful control is to require the assistant to identify the passage supporting each material claim and to mark information it cannot find.
Sorting or routing structured records
When records contain stable fields and categories have clear criteria, deterministic rules or a conventional classification model are usually the better first choice. They are predictable and can be measured against a labeled set.
Generative classification can help when the input is less structured, such as free-form descriptions or mixed-language notes. Evaluate it in the actual context rather than assuming that a fluent label is a reliable one. Keep low-confidence, novel or policy-sensitive cases in a human queue, and preserve the original text so a reviewer can understand why a record was routed.

A generative conversational system can interpret more varied wording than a system limited to predefined keywords and intents. It can answer from approved content, ask a clarifying question and hand off when the request exceeds its scope.
Start with a narrow service boundary. Define the information the assistant may cite, the actions it may perform, the identity checks required before an account change and the phrases or conditions that trigger escalation. Log conversations and review unsuccessful or escalated cases so the boundary can be improved without silently widening the assistant’s authority.

Ambiguous, high-stakes work
Keep a person in the lead when the facts are incomplete, the correct action depends on judgment or an error would be hard to reverse. An assistant can organize evidence, extract dates, draft questions or present alternative options. It should not be treated as a trusted decision-maker merely because its explanation sounds certain.
How to build a hybrid workflow
A hybrid design separates interpretation from execution. The model handles the variable language step; conventional software handles the steps that must be exact.
Recommended Free Tools
- Define the business outcome. State what a successful result means, who may approve it and which actions are out of scope.
- Draw the current process. Mark each step as data retrieval, interpretation, generation, validation, decision or system update. Do not automate a vague box labeled “handle request.”
- Constrain the assistant’s input. Supply the relevant documents or fields, identify authoritative sources and exclude data the task does not need.
- Require a structured response. Use fields such as category, confidence, supporting evidence, missing information and proposed next action. Structured output makes downstream validation possible.
- Validate with deterministic checks. Confirm required fields, allowed values, date ranges, permissions and arithmetic before any update or external message.
- Route uncertainty to a person. Set explicit conditions for escalation, including low confidence, conflicting sources, novel requests and high-impact actions.
- Keep the final action bounded. Let software perform only the approved operation, such as creating a draft or placing an item in a queue. Require confirmation before irreversible changes.
- Log and review. Store the input, model or prompt version, output, validation results, approval and final action. Use incidents and near misses to adjust the workflow.
Human review is an accountability control
Delegating a step does not delegate responsibility. Microsoft Support states: “When you automate a task or part of a workflow, you remain responsible for reviewing, validating, and approving how the work is used—and for the accuracy, tone, and impact of the final content.” That responsibility applies whether the system follows rules or generates language.
Choose the review depth
- Automatic acceptance: reserve for low-impact outputs with strong validation and easy recovery.
- Sampling: inspect a defined portion of low-risk, repeatable outputs and increase the sample when quality changes.
- Exception review: send unusual, low-confidence or policy-sensitive cases to a person.
- Full approval: require a qualified reviewer for consequential messages, decisions and irreversible actions.
Reviewers need enough context to do the job: the original input, the evidence used, the generated result, known limitations and the exact action that will follow approval. A “human in the loop” who can only click accept without seeing those items is not meaningful oversight.
Common failure modes and fixes
Automating the entire job instead of one step
Symptom: the project treats a varied process as a single AI task. Fix: map the workflow and isolate the language, decision and execution steps. Automate the bounded parts first.
Using a model where a rule is clearer
Symptom: a generated answer decides whether a required field is present or whether a date is past due. Fix: use deterministic validation for facts that can be checked exactly; reserve the assistant for interpretation or explanation.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesTrusting fluent output
Symptom: reviewers approve text because it sounds professional. Fix: require evidence, compare important statements with source material and test cases that include omissions, ambiguity and conflicting information.

Removing review to meet a speed target
Symptom: the workflow sends or commits output immediately despite meaningful error impact. Fix: shorten the review by presenting structured evidence and clear exceptions, or keep the assistant in draft mode.
Ignoring process change
Symptom: an assistant is inserted into an unchanged process, but no one owns prompts, source updates, escalation or monitoring. Fix: assign operational ownership, define a change procedure and measure both saved effort and correction work.
How to decide what to pilot first
Choose a task with a clear owner, a measurable output and a reversible failure. Gather representative examples, including ordinary cases and known edge cases. Establish the current time and error pattern before changing the process; otherwise you cannot tell whether the new approach helped.

Start in draft or shadow mode when possible: the system produces a result, but a person continues using the existing process. Compare the two, correct the failure modes and expand authority only when the evidence supports it. Reassess after changes to source data, policy, model, prompt or downstream software.
What the evidence does—and does not—say about cost and speed
There is no universal claim that AI assistants are faster, cheaper or more accurate than traditional automation. Economics depend on task volume, data preparation, model usage, integration work, review time, exception handling and the cost of a wrong result. A low-volume task may not justify a complex assistant; a high-volume language queue may justify one even when every item still receives approval.
Compare complete workflows rather than license prices or demonstration speed. Include maintenance of rules or prompts, monitoring, access controls, training, incident response and the time people spend validating output. The right choice is the one that reduces total effort or improves the outcome while keeping risk acceptable.
Bottom line for task selection
Automate stable, rule-defined work with deterministic software. Use an AI assistant for variable language, summarization, drafting and conversational interpretation when a person can verify the result. Combine the two when interpretation sits between predictable retrieval and predictable execution. For ambiguous work with high consequences or hard-to-detect errors, let the assistant prepare and let a responsible person decide.
