An aging-work-in-progress report can give a daily team conversation a more useful focus than a person-by-person status round-robin: review work already underway, spot items that are taking longer than the team expects, and decide what will help them move. It is an input to the conversation, not a replacement for collaboration or, in Scrum, the Daily Scrum’s purpose of inspecting progress toward the Sprint Goal and adapting the Sprint Backlog.
What an aging-WIP report shows
Work-item age is the elapsed time since an unfinished item started. It is a live view of work still in progress. Cycle time is different: it measures elapsed time from an item’s start to its finish, so it describes completed work retrospectively. The Kanban Guide, May 2025 edition, defines these alongside two other flow measures:

| Throughput | How many work items are finished per unit of time. |
| Work-item age | How long each unfinished item has been underway. |
| Cycle time | How much time elapsed between an item’s start and finish. |
Age and WIP are complementary, not interchangeable: one shows how long active items have been underway; the other shows how many are active. An item that is aging may warrant attention, but age alone does not prove that it will miss a commitment.
Agree on what “started” means before comparing ages
The team’s Definition of Workflow establishes the points at which work starts and finishes. For example, if one team starts timing when work is selected and another starts when implementation begins, their age readings do not describe the same interval. A report should make the local boundary clear and use the team’s own historical experience and service expectations. There is no universal age cutoff established by the cited guidance.

How to use the report in a daily discussion
- Start with the goal or service commitment. Orient the conversation around the outcome the team is responsible for, rather than individual activity reports.
- Review active work. Look at the board or workflow view for each in-progress item, its age, and any visible blockers or dependencies.
- Choose where help matters most. Ask which item needs attention, whether teammates can swarm on it, and what specific next action would improve flow.
- Use local expectations. Interpret age using the team’s agreed start point, finish point, and historical flow expectations—not a threshold borrowed from another team.
- Address recurring constraints. If the same bottleneck appears repeatedly, consider whether the workflow or WIP policy needs to change.
Kanban boards provide a view of work by workflow state, and WIP limits can help teams focus and reduce context switching, as described in Microsoft Learn’s Kanban board guidance. The essential practice does not depend on a particular product: the team needs reliable work-item states and start-time information.
What the report replaces—and what it does not
The report can replace the status round-robin as the visual focus of a daily conversation. Instead of asking each person to recount activity, the team can look together at work in progress and decide what to do next. That shift is consistent with Yuval Yeret’s practitioner guidance on discussing current WIP and work-item age in the Daily Scrum; age is a signal to investigate, not a forecast guarantee.

It does not, on its own, replace the Scrum Daily Scrum. Scrum.org describes that event as a 15-minute event for Developers to inspect progress toward the Sprint Goal and adapt the Sprint Backlog. The Scrum.org Daily Scrum explainer sets out that purpose. A board report can support the conversation, but the team still needs to collaborate, consider the Sprint Goal, and adapt its plan. Scrum.org’s Kanban Guide for Scrum Teams says Kanban in Scrum does not require additional events.
The Scrum Guide (2020) states: “The purpose of the Daily Scrum is to inspect progress toward the Sprint Goal and adapt the Sprint Backlog as necessary, adjusting the upcoming planned work.” An aging-WIP view helps make work and possible flow risks visible; the team’s discussion turns that visibility into a plan.
