Prevent race conditions in an AI-agent workflow by making concurrency bounded, shared-state ownership explicit, and every external side effect safe to retry or reconcile. Treat orchestration-engine state and external systems as separate problems: deterministic state merging inside a framework does not prevent duplicate API calls, conflicting database writes, or repeated queue messages.
What causes a race condition in an agent workflow?
A race condition occurs when two or more concurrent activities read or change shared state or an external resource and the outcome depends on their timing. In an agent workflow, those activities might be parallel branches, separate agent runs, a retry, or an external process changing the same record.
For example, two branches can both read a task as “unassigned” and then assign different workers. Or a tool call can create a payment, time out before returning confirmation, and be issued again. The first case is a conflict over shared state; the second is an uncertain external side effect. They need different controls.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- Workflow-state race: concurrent branches update state maintained by the orchestration framework.
- External-side-effect race: concurrent or repeated work changes a database, API, queue, or other system outside the workflow engine.
Start by identifying the shared resource, every writer, and what should happen when two operations overlap. A concurrency limit alone may reduce collisions, but it does not define ownership or make a retry safe.

How do I make shared state safe?
Assign ownership or define a merge rule
For each state value, decide whether one branch owns it, multiple branches can contribute independent values, or updates must be coordinated. If concurrent values can be combined, define the merge operation so that its result is valid regardless of branch completion order. If they cannot, route writes through one owner or serialize them.
LangGraph describes deterministic application of concurrent node updates to its internal channels as a way to avoid data races within its engine. That guarantee is scoped to the framework’s own state-update behavior. It does not make writes to an external API or database atomic or idempotent.
Use an atomic operation for shared external state
When the decision and update must happen together, use a coordination mechanism provided by the system that owns the data—for example, a conditional update or transaction where the target supports it. A read followed later by an unconditional write can become stale while another branch acts. Define what the workflow should do if the condition no longer holds: retry from fresh state, choose another path, or stop for reconciliation.

How do I prevent duplicate effects when a step retries?
A workflow can repeat a side effect when the external operation succeeds but the workflow fails before recording that success. A timeout is especially ambiguous: it may mean the request never arrived, or that the target completed it and the response was lost.
Use an idempotency key when the receiving service enforces it
Give each logical workflow action a stable key, and send that same key if the action is retried. The receiving service must recognize the key and return or preserve the prior result; generating a key without enforcement by the target provides no idempotency. The key should identify the logical action, not merely the individual attempt, so a retry does not become a new action.
Also define the key’s scope and lifetime according to the receiving service’s documented behavior. If separate legitimate actions need separate effects, they need distinct logical-action identities.

Reconcile or compensate when idempotency is unavailable
If the target cannot deduplicate requests, determine whether the action’s outcome can be queried before retrying. Where the effect cannot safely be repeated, use a deliberate reconciliation process or a compensating action that reverses or offsets the earlier effect. Compensation is not the same as pretending the original operation never happened; it is a separate operation whose result can also fail and must be tracked.
AWS’s agent-orchestration guidance describes idempotency keys and compensating actions as approaches for non-idempotent calls. Choose based on what the target actually supports and what recovery the business process permits.
Where should replay boundaries go?
Durable workflow systems may replay workflow code to reconstruct state after a failure. Code that performs nondeterministic I/O directly during replay can produce a different result from the original execution. Temporal’s AI Agent Reference Architecture states: “The single most important rule in a Temporal AI stack is that all non-deterministic I/O belongs in Activities, not Workflows.”

In that architecture, model calls, tool calls, external requests, and database reads belong in Activities so the workflow can use recorded results during replay. The practical boundary is: workflow logic coordinates and decides what to do; an activity performs the external or nondeterministic operation and returns a result that the durable workflow can record.
For any durable engine, verify what is persisted, what is replayed, and how completed work is restored. Do not assume that a checkpoint means every external effect was recorded atomically with it. A crash between the external effect and the workflow’s durable record is precisely where duplicate handling matters.

A dynamically planned graph can keep spawning work, revisit prior steps, or create more concurrent writers than downstream systems can safely handle. Apply controls at the workflow level rather than relying only on an agent’s prompt or judgment.

- Bound fan-out: cap concurrent branches and consider limits at the tool, API, or model layer as well.
- Detect cycles: prevent a dynamic graph from revisiting the same work indefinitely unless the loop is intentional and bounded.
- Limit depth: stop or escalate graphs that exceed an explicit maximum depth.
- Set retry and timeout behavior: distinguish transient failure from a completed-but-unconfirmed side effect before repeating work.
AWS Well-Architected Agentic AI Lens guidance gives example values of 10–15 steps for maximum depth and 5–10 concurrent branches. These are context-specific guidance from a page whose publication year is not stated, not measured safety thresholds or universal limits. Set actual bounds based on your workflow’s cost, latency, downstream capacity, and recovery needs.
For a deterministic workflow whose graph is known in advance, AWS describes explicit parallel or map states with retry and catch handling. A dynamic workflow selected by agent reasoning needs additional cycle, depth, and fan-out guardrails because its graph is not fully known beforehand.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Which orchestration approach fits the workflow?
Compare approaches by the failure mode they control, not by assuming a platform guarantee covers the entire system.
| Approach or guarantee | Useful when | What it does not establish |
|---|---|---|
| Explicit parallel or map states in a deterministic graph | The steps and branching structure are known; retries and catches can be defined around those states. | It does not by itself make external side effects safe to repeat. |
| Dynamic agent graph with bounded fan-out, depth, and cycle controls | The agent selects steps or branches at runtime. | Bounds do not resolve conflicting writes; ownership and side-effect handling are still required. |
| Step Functions Standard | A workflow needs the documented Standard execution semantics. | Exactly-once workflow execution is not a blanket exactly-once guarantee for external effects. |
| Step Functions asynchronous Express | The workflow uses the documented asynchronous Express mode and its execution semantics. | Its at-least-once execution behavior must not be treated as a guarantee that external effects occur only once. |
| Step Functions synchronous Express | The workflow uses the documented synchronous Express mode and its execution semantics. | Its at-most-once execution behavior is not a guarantee of durable exactly-once effects in external systems. |
| Durable replay with nondeterministic I/O in activities | Workflow state must be reconstructed through replay while external results are recorded. | Replay boundaries do not replace idempotency or reconciliation for an effect whose result was not durably recorded. |
AWS Step Functions documents different execution guarantees for Standard, asynchronous Express, and synchronous Express workflows, along with differences in persistence and automatic idempotency behavior. Confirm the selected mode’s current documented limits for your use case. Do not transfer one mode’s guarantee to another, or interpret workflow execution semantics as a guarantee that an external system received exactly one effect.
What should I monitor to find concurrency failures?
Observability should expose both workflow behavior and the effects it coordinates. AWS guidance calls out step duration, parallel efficiency, payload sizes, graph depth, and distributed tracing. Track the measures that reveal your own service objectives and failure modes.
- Workflow and branch identifiers, including which branches ran concurrently.
- Step duration, retry count, timeout outcome, and whether a result was confirmed or remains uncertain.
- Fan-out, graph depth, and cycle-guard or concurrency-limit activations.
- Payload sizes and parallel efficiency, to identify branches that create avoidable load or wait on bottlenecks.
- Correlation between workflow actions and external requests, including the logical action’s idempotency key where applicable.
- Distributed traces or execution histories that let an operator locate the slow, conflicting, or repeatedly failing branch.
Alert on conditions tied to impact—such as repeated uncertain outcomes, sustained retry growth, or workflow depth reaching a configured guardrail—rather than treating every retry as a failure. Preserve enough history to tell whether a tool request was never sent, completed without confirmation, or completed and recorded.
Quick Recap
A practical prevention checklist
- Map shared resources. List the workflow state, database records, APIs, queues, and other resources that concurrent branches or retries can touch.
- Choose ownership and coordination. Specify which writer owns each value, which updates can merge, and where serialization or an atomic target-side operation is needed.
- Classify every side effect. Record whether it is naturally safe to repeat, protected by target-enforced idempotency, queryable for reconciliation, or requires compensation.
- Define replay boundaries. Keep nondeterministic external I/O outside replayed workflow logic where the engine requires deterministic replay, and preserve returned results durably.
- Set concurrency and graph bounds. Configure fan-out, depth, cycle handling, timeouts, and retry policies for both workflow capacity and downstream limits.
- Test ambiguous outcomes. Exercise the case where the target succeeds but the workflow loses the response or fails before recording it; verify recovery does not create an unintended duplicate.
- Make failures diagnosable. Trace branches and external requests together so operators can distinguish conflict, retry, timeout, and replay behavior.
