Headless e-commerce separates a customer-facing storefront from the commerce platform that manages products, carts, and other backend operations. APIs connect the two. It gives a team room to build custom storefronts or serve more customer touchpoints, but it also means taking responsibility for the frontend, integrations, and the work of operating them. Headless is most useful when that control solves a concrete need—not simply because it is a newer architecture.

How headless e-commerce architecture works

In a traditional, tightly coupled commerce platform, the storefront and commerce backend are closely connected. In a headless design, the presentation layer is separated from backend capabilities, and APIs provide the connection. Adobe describes its commerce services and data as available through a GraphQL API layer; Shopify likewise describes the separation of the ecommerce frontend from backend operations and communication through APIs (Adobe; Shopify).

A simplified model is:

Customer touchpoints (website, app, game, or another channel) → frontend or application experience → API layer → commerce backend and other services

This is a conceptual map, not a required product layout. Actual systems depend on vendor capabilities and implementation choices. The frontend renders the experience and makes requests; APIs expose the backend functions and data the experience needs. Other services, such as a content management system (CMS) or search provider, may also connect through integrations.

What headless enables—and what it does not guarantee

A decoupled frontend can be designed independently of the commerce backend. That makes it possible to create different customer experiences for a website, mobile app, or other supported touchpoint while retaining commerce capabilities behind them. Shopify documents custom storefronts for websites and mobile apps, shopping in games, and custom channels using its Storefront API (Shopify Storefronts documentation). Salesforce describes a custom storefront on its Commerce API that can be extended with other vendors, such as a search provider or CMS (Salesforce Composable Storefront documentation).

Those are architectural options, not promised business results. Headless does not by itself guarantee a faster site, higher conversion, lower cost, or greater scalability. The implementation still needs working commerce flows, integrations, hosting, security, monitoring, and ongoing ownership. The vendor sources cited here do not establish independent benchmarks for those outcomes.

Headless versus composable commerce

Headless describes the separation of the presentation layer from backend capabilities. Composable commerce is a broader modular approach: a business assembles capabilities from components or providers. Adobe’s training material connects composable commerce with microservices, API-first, cloud-native, and headless principles; Salesforce’s storefront documentation shows how a commerce platform can be combined with other vendors (Adobe Experience League; Salesforce).

A headless storefront does not require replacing every backend service. A business can keep its existing commerce platform and build a custom frontend against its APIs. A more composable system goes further in modularity, potentially selecting different providers for capabilities such as content or search. How much modularity is appropriate depends on the need and the team’s capacity to integrate and operate the pieces.

Examples of vendor-supported implementations

These are examples of how vendors describe their own products, not a neutral ranking or evidence that their capabilities or total costs are equivalent.

Platform Documented approach
Shopify Provides Storefront API access and custom storefront tooling. Shopify identifies Hydrogen as its official React-based development framework and Oxygen as its hosting solution. Other stacks can also use its documented APIs (Storefronts documentation; headless overview).
Adobe Commerce Documents a decoupled architecture in which commerce services and data are exposed through GraphQL APIs and the frontend is developed independently (Adobe headless commerce overview).
Salesforce Documents Composable Storefront with PWA Kit, an open-source JavaScript/React framework, and Managed Runtime for deployment and hosting, built on Salesforce Commerce API (Salesforce documentation).

When to consider a headless storefront

Headless is worth evaluating when the benefit of a custom customer experience or multiple touchpoints is significant enough to justify added engineering and integration work. Before choosing it, answer these questions:

  • What storefront control do you need? Identify the specific experience you cannot deliver adequately with your current storefront approach.
  • Which channels matter? List the website, app, or other customer touchpoints the business actually intends to support.
  • Can the commerce APIs support required flows? Confirm that the platform provides the catalog, cart, customer, and checkout capabilities the proposed experiences need.
  • Who will build and operate the frontend? Account for development, deployment, monitoring, security, and maintenance—not only the initial build.
  • Which integrations are required? Map dependencies such as CMS, search, CRM, inventory, and order services, and determine who owns each connection.
  • How much should be modular? Decide whether a custom storefront on the existing platform is enough or whether there is a concrete reason to assemble capabilities from multiple providers.
  • What does the provider manage? Separate vendor-managed hosting or runtime responsibilities from the merchant’s operational responsibilities.

Shopify cautions that headless builds can demand substantial cross-team work and become costly and time-consuming; Adobe’s learning material also advises evaluating considerations before adopting the approach (Shopify; Adobe Experience League). These are risks to evaluate, not universal cost estimates. A custom frontend on a platform-backed backend may be a narrower change than a multi-provider composable stack.
