In a first-person account, Serguey Shinder describes a proxy configuration intended for a 12-machine pilot reaching 406 laptops. His account points to a target-group mistake and a recovery path that the policy itself disrupted. The incident details and figures have not been independently corroborated, so they should be read as Shinder’s report—not as verified facts about a named endpoint-management product.
What Shinder says happened
Shinder’s DEV Community post, dated September 20, 2026, says an engineer applied a proxy configuration at 9:04 on a Wednesday, believing it was scoped to a 12-machine pilot. By 9:13, the policy had reportedly reached 406 laptops. Shinder says those devices lost access to an internal application for the rest of the morning and that the service desk received 570 calls before lunch. These are figures from the author’s account, not independently confirmed incident data. Source
The target was the failure point
According to Shinder, the configuration had been tested, but the target group had been edited three weeks earlier for an unrelated licensing exercise. The group then resolved to every managed device. The author also says the console did not display the affected-device count before execution. That makes the central lesson less about testing the policy in isolation and more about verifying the actual audience immediately before deployment. Source
Rollback depended on the broken route
Shinder reports that the same tool used to deliver the policy was the only means to withdraw it, and that the misconfiguration interfered with that access route. Around 90 devices reportedly required hands-on correction. For remote workers, the account says, this meant sending a courier; recovery took two days. The post does not identify the endpoint product, so its recovery behavior should not be generalized to other tools. Source

How to reduce the risk of an all-device rollout
Microsoft’s Intune planning guide recommends phased policy rollout, beginning with a pilot or test group and using feedback to improve the configuration and rollout. Verify the target, not just the policy
- Inspect the target group’s membership and purpose immediately before deployment. A group name that says “pilot” is not proof that it still contains only pilot devices.
- Check the expected affected-device count in the deployment interface. If the tool does not show a count, use another reliable membership check and do not treat the missing count as zero.
- For a consequential rollout, have a second person read back the target and count. Shinder says the organization adopted a second-person target-group readback for deployments above 50 devices after the incident. Source
- Assign an owner to group membership and require change control when groups are repurposed. Shinder says the response included ownership and change control for group membership. Source
Expand in stages and leave time to observe
Shinder says the organization moved to a sequence of a technical group, five percent, a quarter, and then all devices, with a minimum one-day soak between stages. Source Source A staged rollout limits the initial reach of a mistake and creates an opportunity to detect impact before expanding; the exact percentages and waiting period here are the post’s reported safeguards, not a universal recipe.

For Intune specifically, Microsoft documents gradual deployments of apps and device-configuration policies through group assignments and timing between rings. Its documentation says deployments can be paused, resumed, or canceled. The feature is marked public preview in the cited documentation, so availability and status may change. Know what canceling does—and does not do
Microsoft warns that canceling an Intune deployment does not remove assignments added by rings that have already completed. Those assignments must be removed from the payload itself. A pause or cancellation control is therefore not a substitute for a rollback plan that accounts for changes already applied. Keep a recovery route independent
Before broad deployment, identify how administrators can regain control if the affected policy breaks the normal management path. Shinder says the response included exclusions intended to preserve management and recovery access. Source The operational test is whether a device can still be reached and corrected when the configuration being delivered disrupts the usual channel.

- Which devices will receive this now? Validate current group membership and the resulting target count, not merely the intended audience.
- What is the next expansion gate? Define the stage, observation period, and signals that must be acceptable before proceeding.
- Can the rollout be stopped, and what remains applied? Check the product’s actual pause, cancel, and removal behavior, including completed stages.
- How will a broken device be recovered? Confirm that administrators have a route that remains available if the policy affects the normal management channel.
- Who owns the group? Make responsibility for membership changes explicit, especially when a group is reused for another purpose.
Shinder’s post captures the tension in a line attributed to the author: “Speed is the whole benefit and the whole exposure. Only the second one arrives without warning.” Source The broader practical point is that rapid deployment is safest when target validation, staged exposure, and recovery are built into the release process.
