International engineering teams work better when they treat time-zone gaps as a coordination constraint—not a reason to schedule more meetings—and cultural differences as a reason to ask, not assume. Make decisions and next steps clear in writing, reserve live conversations for work that benefits from immediate discussion, and agree on communication norms across the team.

Why time zones challenge engineering coordination

The core problem is not simply that teammates work at different local times. It is that a person needed to clarify a decision, review a change, or unblock work may be unavailable when that need arises. If context lives only in a meeting or a private exchange, colleagues in another region can be left waiting for the next overlap.

A 2020 mixed-methods study by Viktoria Stray and Nils Brede Moe examined meetings and Slack use in particular global software engineering projects. Participants averaged 7 hours 45 minutes per week in scheduled meetings and 8 hours 54 minutes in unscheduled meetings. These are findings from the projects studied, not current industry averages. The researchers also identified low availability of key people, inadequate organizational support for unscheduled meetings, and unbalanced participation in meetings and Slack as coordination barriers. Collaboration tools were associated with better team awareness and informal communication, and less need for email. Read the study.

Make asynchronous work actionable

Asynchronous communication lets work continue without requiring every participant to be online together. Its value depends on whether the next person can understand the context and act without waiting for a follow-up.

Put the working context where the work happens

For an issue, design discussion, or review, include the problem, relevant background, options considered, decision, owner, and expected next step. Add a deadline when timing matters. Keep the record in a shared, searchable place rather than relying on a meeting invite or a private message that others cannot find.

Make ownership and timing explicit

Assign a named owner to each action and state when a response or decision is needed. GitLab practitioners describe using explicit tasks, tags, owners, timelines, and goals to prevent asynchronous discussions from slipping out of attention. That is an operational example, not a guarantee that async work will suit every team. Read the account.

Choose async or a meeting for the work at hand

Neither written communication nor live discussion is always better. Use the format that fits the urgency, complexity, and need for shared context.

Durable, searchable context A written issue or discussion can preserve the history and remain available to others. A call is limited to its scheduled time and invitees unless outcomes are recorded afterward.
Access across workdays People can contribute without being online at the same time. Everyone invited must attend at a shared time, which may be inconvenient across regions.
Complex or urgent discussion Useful when people need time to reflect, but repeated exchanges can delay resolution. Often useful when a topic needs rapid clarification, visual collaboration, or nuanced discussion.

GitLab’s handbook suggests moving an issue or email discussion to a video call after three back-and-forth exchanges. Treat that as GitLab’s own guideline, not a validated threshold for every team. The handbook also notes that written issues can include more people, persist over time, and remain searchable, while calls depend on their schedule and invite list. Schedule overlap fairly and revisit it

Some work—such as incident response, a sensitive conversation, or a decision that is stuck—benefits from a live exchange. Schedule it for the people who need to participate, rather than making a recurring meeting the default for everyone.

Use local times, not fixed assumptions

Send calendar invitations that display each attendee’s local time and confirm recurring meetings after daylight-saving changes. Offsets between regions can shift seasonally, so a meeting that was tolerable for one location may become difficult later. GitLab publishes example meeting windows for EMEA/AMER, APAC/AMER, and EMEA/APAC, but explicitly warns that seasonal offset changes can make those windows less convenient. They are examples from one employer’s handbook, not universal schedules. Review the handbook’s meeting-window guidance.

Rotate the inconvenience

When distant regions must meet live, avoid assigning the earliest or latest hour to the same people every time. Rotate burdensome slots where practical, and make the meeting’s purpose and agenda clear so participants can judge whether attendance is necessary. Afterward, record decisions, owners, and deadlines for teammates who could not attend.

Work across cultural differences without stereotyping

Culture can shape expectations around leadership, disagreement, feedback, communication style, relationships, and time. But a national or cultural framework cannot tell you how a particular teammate thinks or prefers to work. Use frameworks as prompts for questions, not as personality tests or rules for predicting individuals.

GitLab’s cross-culture guide recommends assuming positive intent, asking questions, showing humility and empathy, and making expectations explicit. Read the guide. In practice, ask teammates how they prefer to receive feedback, raise disagreement, handle deadlines, and signal that they need help. Agree on team norms together, then revisit them when collaboration is not working.

Set a small number of shared working norms

A distributed team does not need a rule for every interaction, but it does need shared expectations that reduce avoidable waiting and confusion. Agree on:

  • Where decisions, project context, and action items are recorded.
  • Who owns each next step and how quickly a response is expected when timing matters.
  • Which situations justify an urgent message or a live meeting.
  • How recurring meetings are scheduled, rotated, and reviewed after time-zone offsets change.
  • How teammates prefer to give feedback, disagree, and ask for clarification.

Review the norms when people repeatedly miss context, a discussion stalls, or participation is uneven. The aim is not to eliminate time-zone differences; it is to make progress possible even when the people involved are not online together.
