The safer design is a controlled sequence: validate and suppress lead records, generate and verify a structured draft, add human approval where needed, then log the Gmail thread and make follow-up decisions using an explicit rule.
Choose the workflow: outbound follow-up or inbound reply handling
These are related but distinct workflows. An outbound workflow starts with leads you intend to contact. An inbound workflow starts when Gmail receives a message and routes the reply to the right person or system.

n8n’s workflow templates show examples of both outreach follow-up using Google Sheets and reply routing with Pipedrive. Treat these as reference designs, not independently tested results. Pipedrive is optional; the core email workflow can operate without a CRM extension.
Build the outbound workflow
1. Start with an approved lead source
Use a lead sheet or form as the source of truth. A Google Sheets-based example reads lead rows, checks address formatting, filters out records marked booked, and supplies eligible lead details to later steps. Add your own suppression rules for opted-out leads, duplicate records, or any other contacts who should not be messaged.

For incoming messages instead, use the Gmail Trigger. It can start a workflow based on events in Gmail. Configure its polling and filters deliberately: it supports conditions such as labels, sender, read status, and Gmail search. Its simplified message data includes IDs and headers such as From, To, CC, BCC, and Subject. The documented default maximum is 10 emails per poll, configurable up to 50; this is a node setting and may change with product updates.
2. Validate and filter before using AI
Require the fields the message actually needs, such as a usable email address and the relevant lead context. Send malformed rows to an error or review branch rather than asking the model to compensate for missing data. Check booking and suppression status before drafting so an otherwise valid address is not treated as permission to send.
3. Request a structured draft and validate it
Pass OpenAI only the lead details needed to create a relevant message. Request a predictable structure, such as a JSON object with subject and body, then parse the result and confirm both fields exist and contain usable text before mapping them into Gmail. The n8n outreach example uses JSON output and parses the result; a production workflow should also define what happens when parsing fails or the response is incomplete.

Keep the model’s role bounded: it drafts from supplied context, while workflow rules determine who is eligible, what can be sent, and when a person must review it. Avoid passing unnecessary personal or sensitive details.

For first-contact messages, sensitive contexts, or any campaign where errors would be costly, route the draft for human review before delivery. The n8n Gmail node includes a send-and-wait-for-approval operation. Its documentation describes waiting for approval from the recipient before continuing the workflow execution; configure the approval step to match your intended reviewer and process.
Automatic sending may suit narrow, well-defined cases with stable templates and validated records. Approval adds review effort but gives a person the chance to catch wrong context, tone, or recipient before the message leaves Gmail.

5. Send through Gmail and record identifiers
Map the verified lead address to Gmail’s To field and the validated subject and body to the message fields. Gmail supports sending or replying in text or HTML. Record the send status and Gmail thread ID (and, where available, the message ID) against the lead so later steps can check the right conversation and avoid treating a retry as a fresh send.
The Gmail node adds “This email was sent automatically with n8n” by default, with an option to turn that attribution off. Decide intentionally whether to retain it for your workflow; do not assume it is absent from outgoing messages.
6. Wait, check the same thread, then decide
After the initial send, wait for the interval your campaign has chosen and check for a reply in the recorded Gmail thread before sending another message. The outreach template demonstrates this pattern, but its sample qualifying condition is a simple match for “Yes.” That is a mechanism example, not reliable general-purpose intent detection: a reply can contain that word without agreeing to a meeting or even answering the question.
Use an explicit, tested rule for what counts as a reply and what should happen next. For example, any reply may stop automated follow-up and create a human task; only messages that meet a narrowly defined condition should continue down an automated branch. If using AI classification, define categories, validate the returned structure, and route uncertain or consequential cases to a person.
Route replies and keep a person in the loop
For reply handling, match the sender and thread to a lead record, classify the message into actionable categories, and route it to a human or CRM. A related n8n example sends reply details to OpenAI for intent, buying stage, sentiment, urgency, and next-action classification, then records activity in Pipedrive and alerts the deal owner. Example categories include meeting request, pricing inquiry, follow up later, not interested, and wrong contact.
- Start from a scoped Gmail Trigger rather than monitoring unrelated mail.
- Use sender and thread identifiers to find the matching lead record; send unmatched messages to review.
- Classify only the information needed to determine a next action, and validate the classification output.
- Create a task or notify the deal owner for meeting requests, pricing questions, ambiguous intent, or other cases needing judgment.
- Update lead and thread status so the outbound workflow does not continue after a reply or suppression decision.
Pipedrive is an optional destination in this design. If you do not use it, the same routing decision can notify an owner or create a task in another system, provided the lead and thread identifiers remain traceable.

Design for retries, failures, and auditability
Review n8n execution history to identify failed credentials, API calls, parsing steps, or Gmail operations. Add an error branch or alert so a failure does not silently leave a lead in an ambiguous state. Before retrying a send, check the stored send status and thread/message identifier; otherwise a retry can create a duplicate email.
- Store a stable lead identifier, eligibility decision, draft status, approval status, send status, and Gmail thread identifier.
- Make the workflow stop or route to review when required data is missing, the AI response is malformed, or the lead cannot be matched reliably.
- Separate “draft generated” from “message sent” in status tracking so an approval wait or delivery failure is visible.
- Use a clear follow-up rule and stop further sends when a reply, booking, opt-out, or other suppression condition is recorded.
Choose n8n Cloud or self-hosting based on responsibility
n8n describes both Cloud and self-hosting deployment approaches. Cloud reduces infrastructure administration; self-hosting gives the operator more infrastructure control and responsibility for setup and maintenance. Account requirements and comparative prices are not established here, so check current n8n deployment documentation and your account’s terms before choosing.
Whichever deployment you use, protect credentials, limit access to workflow data, and check the email rules that apply to your audience and campaign jurisdiction. Gmail quotas, credential scopes, applicable legal requirements, OpenAI pricing, and plan availability depend on account, date, and location; verify them with the relevant provider and authorities before deployment.
