Analyze an ecommerce support AI by checking whether it resolves customer issues correctly and safely—not just whether it answers quickly or keeps a conversation away from a human. A useful scorecard combines verified resolution, customer experience, speed, policy compliance, escalation quality, and cost, with results broken down by channel and issue type.
Start with a clear definition of “resolved”
Before comparing an AI agent with human support or an earlier version of the system, decide what you are measuring. A conversation, ticket, customer issue, order, and contact are not interchangeable measurement units. Define one unit and apply it consistently to both groups.
Write down what qualifies as AI-handled, how transfers to people are counted, and how long a case must stay closed before it is considered resolved. A conversation that ends without a human handoff is contained; that alone does not establish that the customer’s problem was solved. Track reopenings and repeat contacts to catch cases incorrectly marked complete. - Verified resolution: The customer’s underlying issue meets your documented resolution rule.
- Containment or deflection: The interaction did not reach a human. Report this separately from verified resolution.
- First-contact resolution (FCR): The issue was resolved in the initial contact under your stated definition.
- Reopen or repeat-contact rate: A signal that an apparently closed issue may not have stayed resolved.
Build a balanced scorecard
Use a small set of measures across outcomes, customer experience, operations, safety, and business impact. Keep the numerator, denominator, observation window, and eligibility rules visible. Report survey response rates alongside satisfaction scores so readers can judge how much feedback those scores represent.

Response time is useful context, but it cannot stand in for resolution or customer satisfaction. Read it alongside FCR, satisfaction, and reopening. Evaluate customer outcomes and service speed
Report first response time separately from resolution time: an instant acknowledgment does not mean the order issue is settled. Pair both time measures with verified resolution, FCR, satisfaction, and repeat-contact or reopen rates. If a survey is optional, include its response rate and avoid treating a small set of responses as a stable view of all customers.

Test policy compliance, escalation, and unsafe actions
An ecommerce support agent needs to do more than answer common questions: it must recognize when a case requires a human decision or a policy-specific action. Build an evaluation set around real store intents and include cases where the correct outcome is a handoff.
Include routine and judgment-heavy cases
- Order status and delivery questions
- Returns and refunds
- Order cancellations and address changes
- Damaged or missing goods
- Cases that require judgment under store policy
For each intent, include multi-turn conversations where the customer clarifies information, changes the request, or pushes back on the answer. Score separately whether the AI resolves cases it should handle, escalates cases it should not handle alone, follows policy, and avoids forbidden actions. Keep safety failures visible rather than blending them into one average score; a strong result on simple questions can otherwise conceal risky behavior on edge cases. Measure cost and the effect on human agents
Use cost per verified resolution rather than cost per conversation or automated contact alone. A low-cost interaction is not a useful saving if the customer returns with the same unresolved issue. Pair the cost measure with changes in agent workload, the time people have for complex cases, and the quality of AI-to-human handoffs. Zendesk identifies cost per resolution and agent impact among relevant AI service-quality measures.
Interpret average human handle time with the case mix in mind. It may rise when AI sends agents a larger share of difficult cases, even if the overall support experience improves. Compare the types and complexity of cases handled by people before drawing conclusions about agent efficiency.

Compare AI with a fair baseline
Use consistent definitions for AI and the comparison group. Keep case mix, channel, policy, and the observation window as steady as practical, and break results down by issue type and order context. A before-and-after comparison can be misleading if the mix of incoming contacts changed at the same time as the AI.
Where the deployment permits, compare variants or use an A/B test. A June 2026 arXiv paper describing customer-support AI at Nubank reports that a large-scale A/B test in a card-delivery deployment improved AI transactional NPS by 37 percentage points and self-service rate by 29 percentage points over prior agent variants. This is an example of controlled measurement in a financial-services deployment, not an ecommerce benchmark or an expected result for a store: the paper’s abstract.
Break results into useful comparison groups
Store-wide averages can hide where an AI is effective or where it needs tighter controls. Report performance for meaningful groups, using the same definitions and enough observations to make comparisons useful.
- Outcome definition: Separate verified resolution, FCR, containment, and deflection.
- Customer signal: Compare satisfaction or effort measures and include survey response rates.
- Operational speed: Separate first response from total resolution time, then examine reopening and repeat contact.
- Safety and judgment: Segment correct escalation, policy adherence, and prohibited actions.
- Economics and staffing: Compare cost per resolved issue with changes in human workload and handoff quality.
- Population: Break down by channel, issue type, order complexity, geography, and the share of conversations eligible for AI handling.

Turn the scorecard into a reporting routine
- Set definitions before measurement. Document the measurement unit, AI-handled rules, transfer treatment, resolution criteria, and closure window.
- Choose a balanced measure set. Include verified resolution and customer signals, operational speed, safety and escalation, and cost or agent impact.
- Build representative evaluations. Cover common store intents, multi-turn conversations, policy edge cases, and situations where escalation is correct.
- Compare equivalent cases. Use a consistent baseline or controlled variant comparison, and note changes to channel, policy, or incoming case mix.
- Review segments, not just totals. Inspect outcomes by channel, intent, order context, and policy risk so an average does not obscure a failure pattern.
- Act on failures and remeasure. Route safety issues and repeated unresolved contacts for review, adjust the relevant policy or AI behavior, and evaluate the same measures again.
How to interpret results without inventing a universal target
There is no single ecommerce-wide target for AI resolution rate, CSAT, or automation established by the sources cited here. Vendor samples, category labels, definitions, and collection methods differ. Treat an external figure as context only when its population and measure match the question you are asking.
