Manage back-office requests as owned work, not as email someone hopes another teammate will notice. Give each request a clear description, an accountable person or team, and a status with an agreed meaning. Keep investigation notes in the internal work item, and use the linked customer conversation for customer-facing replies. That separation lets specialists work the issue without leaving the customer-facing owner guessing.

What a back-office ticket should do

A back-office ticket records work that a specialist team must perform because of an issue raised in a customer conversation. It should preserve the connection to that conversation while giving the specialist team its own place to manage assignment, progress, and internal discussion.

Intercom documents this linked-ticket model: the specialist team can manage its ticket separately while the teammate responsible for the customer conversation retains visibility into the customer-facing thread. Internal notes on the back-office ticket are internal by default; the conversation owner can receive a useful update when a teammate cross-posts a note. Customer replies belong in the linked conversation, not in the internal work record.

This distinction matters operationally. The specialist ticket answers “What work must we do, and who owns it?” The customer conversation answers “What have we told the customer, and who is responsible for that relationship?” They are related records, not interchangeable places to send messages.

Choose the right kind of shared inbox

A shared address, a shared inbox, and a linked-ticket workflow solve related but different problems. A common email address gives a group access to messages; a ticket workflow adds mechanisms for making work visible and trackable. The table describes documented examples, not a performance ranking.

A shared mailbox can be enough when the need is simply group access to email. If the team also needs explicit assignment, dependency states, queue visibility, or reporting, confirm that the workflow built around the mailbox actually provides those functions. A shared address alone does not establish a ticket process.

Set up a reliable ticket workflow

1. Capture the request and the context

At intake, create a concise task title and a description of the action required. Preserve the originating customer conversation or another reliable reference to it. Add request type, urgency, reference number, or due date only where the team uses that information to route, prioritize, or complete the work.

In Intercom, ticket types can use standard and type-specific attributes. For example, a billing review might need an account reference, while a fulfillment issue might need an order identifier. Treat those as examples, not a universal required-field list: making irrelevant fields mandatory slows intake without improving the handoff.

2. Make accountability visible

Assign the ticket to one responsible team or named teammate. Separately make clear who owns the customer conversation. The specialist owner is accountable for the operational action; the conversation owner is accountable for customer-facing communication unless your team explicitly assigns that role differently.

Do not rely on a message being visible to everyone as a substitute for an owner. When responsibility is ambiguous, teammates can each assume someone else has acted. Make the assigned owner and the customer-facing owner easy to identify in the workflow.

3. Agree on a small status vocabulary

Use statuses as operating rules rather than decorative labels. A useful baseline is:

  • Open: The team has work to do now.
  • Waiting: Progress depends on a customer, another team, a vendor, or another named dependency. Record what is awaited and who will follow up.
  • Resolved: The responsible team has completed its action and has no further work on this request.

Front documents these meanings and recommends defining how statuses drive process and reporting. Its documentation also distinguishes Waiting from snoozing: a Waiting state does not by itself schedule a reminder. If a response or check-in is expected at a later time, use an available snooze or due-date reminder rather than assuming the status will wake the ticket.

4. Keep investigation internal and customer updates deliberate

Put diagnosis, coordination, and other specialist discussion in the internal ticket. Cross-post a concise update to the linked customer conversation when the conversation owner needs it to respond or set expectations. Write the customer-facing reply in that conversation, where the customer-facing history remains together.

Check how the platform handles state changes before adopting a workflow. In Intercom, changing a back-office ticket’s state reopens or unsnoozes linked customer conversations by default. An administrator can turn off this behavior for the workspace for future changes; the setting is not configured separately by team or ticket type. That behavior can affect how often a conversation returns to an owner’s queue, so decide whether it fits your operating model.

5. Automate only repeatable, unambiguous handoffs

Start with routing rules based on information that is consistently available, such as a well-defined ticket category. Intercom ticket workflows can target ticket categories and automate actions such as assignment, priority changes, or internal notes; triggers can include ticket creation or a state change.

Keep exceptions visible. Review unassigned tickets and confirm that a rule has not routed work into a queue with no clear owner. A rule should encode an established ownership decision, not conceal an unresolved one.

6. Resolve the specialist work and close the communication loop

When the specialist action is complete, mark the ticket Resolved only if that team has no further action. Tell the customer-conversation owner what was done and what can accurately be communicated. Intercom can post state-change events into linked customer conversations, but a state event is not a substitute for a useful explanation of the outcome.

7. Review queue health

Use the inbox or ticket system to inspect unassigned work, the oldest Open and Waiting items, aging dependencies, recurring request types, and workload by owner. Front documents live status metrics and resolution reporting. Choose the review cadence and escalation thresholds that match your team’s actual commitments; the cited documentation does not establish a universal response-time target.

Product-specific setup considerations

Intercom: linked specialist tickets

Intercom’s back-office ticket model is the most directly suited of these documented examples when an internal specialist task begins in a customer conversation and the front-line owner must retain context. Use a ticket type and relevant attributes to capture the specialist’s needed information, assign the internal work independently, and keep internal notes on the ticket. Cross-post an update when the conversation owner needs it; keep the reply to the customer in the conversation.

Before relying on state changes as queue signals, account for the default behavior that reopens or unsnoozes linked conversations. The workspace-wide administrator setting can disable that behavior for future changes, but it is not a per-ticket-type or per-team switch. The documentation cited here establishes workflow capabilities, not plan eligibility or pricing.

Front: shared inbox statuses and queue views

Front documents Open, Waiting, and Resolved statuses, custom status groups, filters, mass actions, and status analytics. These are useful building blocks for a team that needs shared visibility and a defined way to classify work. Define what each status means locally, and pair Waiting with a named dependency and an actual follow-up mechanism when one is needed. The available documentation establishes these status and reporting capabilities, but not pricing or plan restrictions.

Microsoft 365: a shared mailbox for common email

Microsoft 365 shared mailboxes let a group monitor and send email from a common address. Configure mailbox members and permissions intentionally: Full Access allows opening and managing mailbox contents, while sending from the shared address requires Send As or Send on Behalf permission. This is a mailbox access model; whether it meets your need for structured assignment, waiting states, and queue reporting depends on the workflow you put around it.

How to choose a process that fits your team

Choose based on how the work enters the queue and what must remain visible from intake through completion.

  • Work starts in a customer conversation: Prefer a linked internal-ticket model when the specialist needs separate ownership but the customer-facing owner must keep the original context.
  • Work arrives as shared email and needs status tracking: Use a shared inbox workflow with explicit assignment, defined states, internal collaboration, and useful queue views.
  • The need is group access to a common email address: A shared mailbox may suffice, provided its member and send permissions match the team’s needs.
  • Customers must not see internal investigation: Confirm that internal notes are distinct from customer replies and that any cross-posting action is deliberate.
  • Work depends on another person or event: Use a Waiting state with a recorded dependency and a separate reminder or follow-up mechanism where available.
  • Repeat requests have stable ownership: Automate routing only when the category or other rule input reliably identifies the responsible destination.

For any candidate workflow, check seven practical dimensions: preserved customer context, visible ownership and unassigned work, meaningful active/waiting/completed states, separation of internal notes from replies, rule-based routing and reminders, aging and workload review, and permissions. Common workflow failures and fixes

Two people reply to the same customer

Give each conversation a visible customer-facing owner and each specialist task its own accountable owner. Keep the internal task discussion on its ticket and tell the conversation owner when the specialist has an update. Shared access without an explicit owner leaves room for duplicate replies or unhandled work.

A ticket sits in Waiting indefinitely

Record the dependency and identify who will check back. Add a snooze, due-date reminder, or other follow-up mechanism if the platform offers one; the Waiting label may only describe the state and may not schedule action.

A customer thread keeps returning to the queue

Determine whether a linked ticket state change is reopening or unsnoozing the customer conversation. In Intercom this is the default for back-office ticket state changes, and an administrator can disable it workspace-wide for future changes.

A shared mailbox looks like a ticket queue but is not

Verify that the process has explicit assignment, a way to distinguish active work from dependencies and completion, and a method to find aged or unowned work. Also check permissions: mailbox access and permission to send as the common address are separate grants in Microsoft 365.
