Build a customer engagement strategy by starting with one measurable customer or business outcome, then choosing the audience, lifecycle moment, and journey that can influence it. Audit what customers experience today, select useful data and appropriate channels, assign clear owners, and pilot the changes. Measure outcomes alongside customer effort and feedback, then improve the journey based on what you learn. You can do this without buying new software.

What is a customer engagement strategy?

Customer engagement is the relationship a business builds through its interactions with customers over time. It sits within the wider customer experience: interactions help shape that experience, while satisfaction is a customer’s assessment of a particular interaction or broader experience. Treating all three as synonyms can obscure what a strategy is meant to change.

IBM describes engagement as direct interaction with customers and a strategy as the use of data and marketing approaches to improve experiences across the customer journey. The NIST Baldrige Criteria Commentary places emphasis on relationship-building, loyalty, advocacy, customer understanding, and a customer-focused culture. These are complementary perspectives, not a single universal definition. A scholarly framework by Pansari and Kumar offers another useful lens: satisfaction and emotional connectedness can contribute to engagement, whose direct and indirect effects vary by context, including B2B versus B2C and products versus services. IBM’s overview, NIST’s Baldrige Criteria Commentary, and the Pansari and Kumar framework provide these distinct perspectives.

Engagement is not simply the number of messages sent, clicks collected, or visits recorded. Those figures can show whether customers encountered or used something, but they do not by themselves show whether customers achieved their goals or whether the relationship improved.

How do you build an effective customer engagement strategy?

Use the following sequence to turn a broad ambition such as “improve engagement” into a focused, owned, measurable plan.

1. Choose a specific outcome

State what should change for customers and the organization. Useful goals include increasing successful onboarding, improving product adoption, reducing avoidable service contacts, increasing repeat purchases or renewals, and improving retention. Avoid goals that name only an activity, such as sending more campaigns or increasing app visits.

Define the population the goal applies to and record a baseline before changing the journey. For example, a team could focus on new customers who have not completed onboarding and measure the share who complete it within a defined time window. Salesforce Trailhead’s examples of journey goals include acquiring account holders, increasing appointment scheduling, improving completion, and reducing service calls. Its guidance is practical vendor material, not proof that any particular tactic will cause a result. Salesforce Trailhead’s journey-planning unit describes this goal-first approach.

2. Select one customer group and lifecycle moment

Choose a group whose needs and the organization’s opportunity are both clear. Then focus on a moment such as discovery, purchase, onboarding, product use, renewal, or advocacy. Common lifecycle labels—acquisition, onboarding, engagement, retention, and advocacy—are useful prompts, not mandatory stages every organization must use.

Start with one group and one journey where a focused improvement is plausible instead of attempting to map every interaction at once. A journey might cover a first purchase through initial setup, or a service request from first contact through resolution. 3. Audit the current experience from the customer’s perspective

Walk through the journey as a customer would, including what happens before and after the moment in scope. Combine this walkthrough with input from service, sales, marketing, product, and support teams. Look for friction that prevents customers from completing their goal—not just places where the business could add another message.

  • Where do customers repeat information or receive conflicting answers?
  • Which questions go unanswered, and at what point do customers need help?
  • Do channel or team handoffs lose context or require customers to start over?
  • Where can customers not complete the task they came to do?
  • What do customer feedback, complaints, and support conversations reveal about recurring problems?

Document the existing touchpoints and the customer’s likely need at each one. Salesforce Trailhead suggests documenting the experience and reviewing customer and competitor touchpoints. NIST emphasizes continued listening and using information to identify improvement opportunities.

4. Decide what data the journey actually needs

Start with information already available, then assess its source, quality, completeness, accessibility, and usefulness for the defined outcome. Identify what is missing only after that review. A CRM may hold useful customer information, but having data available is not by itself a reason to collect or use it.

For each data element, be able to explain what experience or measurement purpose it serves and how it will be used. Keep collection proportionate to that purpose, account for customer expectations, and consider whether the approach treats different customer groups fairly. IBM discusses customer information and ethical data use in its strategy overview; these general planning principles are not jurisdiction-specific privacy-law advice.

5. Match content and channels to the customer’s context

Choose a channel based on the customer’s preference, urgency, situation, and the action required. Also consider whether the channel can complete the task or whether it creates a handoff the customer must navigate. A brief reminder, a complex support conversation, and a purchase decision may call for different forms of content and contact.

More contact is not automatically better. Salesforce Trailhead warns that mistakes with SMS or push notifications can lead to opt-outs or app deletion; this is vendor guidance, not a measured universal rate. Include a way to respect channel preferences and opt-outs, and consider fatigue before adding a new touchpoint.

6. Map the journey, handoffs, and owners

Make a working map of the journey rather than assuming every customer follows a linear path. For each relevant step, record the customer’s need, the touchpoint, the intended communication or service action, the channel, the responsible team, and the intended outcome. Show what happens if the customer does not respond, hits an error, asks for help, or needs a human handoff.

Ownership should follow the work. Marketing may own a communication, product may own an in-app step, and service may own a resolution—but the overall journey still needs someone accountable for cross-team gaps and the outcome. Use the map to find broken transitions, duplicate requests, and missing support, then revise it as the journey changes. Salesforce Trailhead describes journey mapping as a way to document and improve customer interactions, not as a guarantee that people move through a fixed sequence.

7. Pilot, measure, and improve

Start with a manageable audience or journey. Compare results with the baseline, collect customer feedback, and look for unintended consequences as well as the intended outcome. For example, fewer service contacts could be a poor result if customers have instead abandoned a task or cannot reach help.

Expand only when the journey works for customers and shows progress on the chosen outcome. Use complaints and other feedback as inputs to service recovery and improvement, and route recurring issues to the teams that can address their cause. NIST’s guidance supports listening and acting on customer information; it does not imply every complaint can be solved through automation.

What should you measure to know whether engagement is working?

Use a small scorecard that pairs an outcome measure with diagnostic measures. Choose indicators that match the goal rather than adopting every available metric. IBM identifies customer satisfaction (CSAT), customer lifetime value (CLV), net promoter score (NPS), and conversion rates as possible measures. NIST emphasizes understanding both satisfaction and dissatisfaction and using customer listening to find opportunities to improve.

For each measure, define the population, time window, data source, baseline, and owner. Check whether the measure can reasonably be linked to the journey and whether optimizing it could create a perverse incentive. For example, minimizing contact time should not reward an incomplete resolution. Interaction counts can explain exposure or use, but should not stand in for customer value or successful outcomes.

Gartner’s abstract for its 2024 Strategic Roadmap for Dynamic Customer Engagement, published 3 April 2024, says that 74% of customer service journeys involved customers using multiple channels, 14% of customer service experiences were resolved completely through self-service, and 19% of customers reported receiving a proactive customer service experience. These figures describe customer service, not all engagement programs or current conditions in 2026; the full research is access-restricted. Use them as context for considering channel continuity and service options, not as targets or a forecast. Gartner’s abstract states the figures and scope.

How should customer listening and trust shape the strategy?

Use surveys, support conversations, complaints, customer research, and public feedback as inputs, then connect recurring themes to owners who can change a product, process, or service. Asking for feedback without a route to review and act on it risks turning listening into a one-way request.

NIST’s Baldrige Criteria Commentary, section 3.1, “Customer Listening,” notes: “In a rapidly changing technological, competitive, economic, and social environment, many factors may affect customer expectations and loyalty, and your interface with customers in the marketplace.” Its guidance treats negative commentary as a potential source of improvement, innovation, and service recovery, and calls for fair treatment across segments. Keep those principles visible when choosing what to personalize, which customers receive support, and how complaints are handled.

How do you choose channels, metrics, and technology?

There is no single best channel, lifecycle model, metric, or software stack for every organization. Compare options against the journey and customer need rather than choosing tools first.

Keep the process implementable without new software. CRM systems can help teams use customer information; journey-planning methods can clarify touchpoints and ownership; survey or feedback tools can help organize listening. None replaces customer understanding, clear responsibility, or follow-through. Technology should support a defined need and workflow, not substitute for them.

  • Starting with a channel or platform: choose the customer outcome and need first, then decide what can support them.
  • Equating activity with engagement: message volume and clicks show interaction, not necessarily customer progress or relationship quality.
  • Trying to map every journey at once: focus on one audience and lifecycle moment, learn from it, and expand deliberately.
  • Collecting data without a purpose: use information that supports a defined experience or measurement need, and account for quality and expectations.
  • Measuring only a business result: pair the outcome with customer experience and diagnostic signals so that improvement does not conceal added effort or harm.
  • Leaving handoffs unowned: name an accountable owner for the whole journey as well as the teams responsible for individual steps.
  • Requesting feedback without acting: route patterns and complaints to people able to improve the underlying service or process.
