Intuition can surface patterns learned through experience, while data can test a hunch—but evidence still needs interpretation, and predictions remain uncertain. A stronger decision makes the hunch, evidence quality, and remaining uncertainty explicit, then checks judgment against outcomes where possible.
What intuition can—and cannot—tell you
Intuition is an immediate judgment made without conscious awareness of the inference behind it. It may encode experience or patterns you cannot readily explain, which can make it useful when decisions are fast and cues are familiar. But a feeling is still a judgment, not evidence that the conclusion is correct.
Intuition can also be pulled off course. Availability makes vivid or recent examples feel more likely than they are; anchoring can leave an initial estimate insufficiently changed by later information. In one experiment involving monetary choices, participants continued to match outcome probabilities even when they could not identify or exploit patterns in those outcomes. The authors described this as a mistaken intuition that deliberate thought could sometimes override; it does not show that intuitive decisions are generally worse.
When a gut feeling appears, ask what experience or pattern might be informing it, and what evidence would challenge it. That turns intuition into a useful hypothesis to examine rather than an answer to accept automatically.

How to bring data into a decision
Data does not interpret itself. Rational updating can be described as combining prior beliefs with new information according to Bayes’ rule, but people may give too much weight to either what they believed before or what they have just learned. You do not need to calculate a formal probability for every everyday choice to use the principle.
- State your prior: What did you think before seeing this new information?
- Assess the evidence: Is it relevant to this decision, and how reliable is it?
- Name a disconfirming result: What finding would make you change your mind?
When information arrives in stages, one useful model is evidence accumulation: weigh cues according to their reliability, then decide when the evidence is sufficient. This can clarify how to reason through a stream of signals, but ordinary decisions rarely provide perfectly measurable cues or a universally correct stopping threshold.

Choose an approach that fits the decision
There is no universal rule that intuition, data, or a blend should always win. Use these questions to choose how much analysis and checking a decision deserves.

Make predictions testable
Record likelihoods, not only a preferred outcome
How a question is framed can shape a judgment. In experiments reported in a 2023 paper on desirability bias, participants favored their preferred outcome more often when making a discrete prediction than when judging likelihood. When the task permits, record a probability or likelihood, not just the outcome you want or expect. A number does not by itself eliminate motivated reasoning.

Review calibration and discrimination over time
Calibration asks whether events assigned a given probability occur at about that rate across a sufficiently large set of forecasts. Discrimination asks whether a forecaster assigns higher probabilities to events that happen than to those that do not. A memorable correct call cannot establish either skill; keep probabilities in advance and review a collection of forecasts against their outcomes.
A 2014 study by Philip E. Tetlock and collaborators assessed 1,514 strategic-intelligence forecasts. The authors reported very good discrimination and calibration, with underconfidence the main source of miscalibration; recalibration substantially reduced that underconfidence. The result illustrates that forecast records can reveal systematic tendencies worth correcting, rather than merely rewarding confident or memorable predictions.

Combine different judgments carefully
Three experiments compared intuitive, analytical, and unprompted judgments on historical-event dates, soccer outcomes, and weight estimates from photographs. Aggregating intuitive and analytical judgments produced more accurate estimates than the other aggregation procedures tested, and the advantage grew as more judgments were aggregated. The studies included 152 historical-date estimates, 98 soccer forecasts, and 3,695 photograph-based weight estimates. These task-specific results support cognitive diversity in group estimation; they do not establish that every person should average a hunch with a dataset or that combining inputs improves every high-stakes decision.

Two kinds of uncertainty are easy to confuse: inferential uncertainty, or uncertainty about an estimated quantity, and outcome variability, or how much individual cases can differ. A 2023 PNAS study found that readers, including experts, could confuse the two; presenting predictive and inferential information together improved calibrated interpretation in the experiments.

For example, an estimate of an average effect is not a promise about what will happen to one person or case. A narrow confidence interval around an average does not, by itself, make individual outcomes predictable. Communicate both what the estimate says and how much outcomes may vary.
A practical decision routine
- Write down the choice and stakes. Note what can go wrong and whether you can revise the decision later.
- Capture your initial judgment. Record the hunch and, where possible, a likelihood or probability before reviewing more evidence.
- List the evidence and its limits. Separate reliable, relevant information from weak, indirect, or vivid examples.
- Compare evidence with your prior. Ask what changed your view, what did not, and what would change it further.
- Make uncertainty visible. Distinguish confidence in an estimate from variability in individual outcomes.
- Set a review point. If outcomes can be observed, save the forecast and compare it with a series of results, not just one memorable case.
If an additional fact could materially change the choice and can be obtained at reasonable cost, gather it before deciding. If it cannot, make the best-supported choice available, be clear about the uncertainty, and identify what new evidence would trigger a review.
