Track quality, rework, verification, adoption effort, and developer feedback alongside elapsed time. A controlled comparison can support a causal claim; a before-and-after change alone usually cannot.
Define what “saves time” means for this tool
Start with the tool’s intended mechanism, not a broad goal such as “increase productivity.” Name the users, the work, and the part expected to become faster. For example: “This code search tool will reduce the time developers spend locating the owner and relevant implementation for a routine change.”
That statement gives you something specific to test. A code assistant, build tool, code search product, and deployment platform affect different tasks; a single team-wide productivity number will blur those differences.
Choose a primary time measure
Define the start and stop points before collecting results. Depending on the tool, a useful measure might be elapsed time from taking a task to getting a reviewed and accepted change, time to resolve a build failure, or active time spent on a repetitive task. State how you will handle interruptions, pauses, and abandoned work.

Use a measure close to the tool’s claimed benefit. If the claim is faster code search, time the relevant search-and-understand task. Broader measures such as delivery lead time may be useful context, but they are affected by more than one tool.
Set quality and cost guardrails
Fast initial output is not necessarily fast completed work. Track the checks that matter for the task, such as acceptance, defects, rework, review burden, and verification effort. Include setup, learning, maintenance, or switching costs when they are part of real use. Tailor these guardrails to the tool’s purpose; there is no universal set.
Choose a comparison that can answer the question
The comparison determines what you can reasonably conclude. Randomly assigning comparable tasks or users to tool and no-tool conditions is strongest when practical. Use a predefined task pool and the same quality bar in both conditions. A matched comparison or staggered rollout can also help when random assignment is impractical.

Report the design, timeframe, sample size, task types, experience levels, tool version, and usage context. Look at distributions and segments rather than averages alone: a mean improvement can hide tasks or groups that became slower. Set the observation period and sample size according to how often the task occurs, the effect you expect, and the decision at stake; no universal threshold establishes that a tool saves time.
Measure the whole work, not just the first output
Pair the primary time measure with the guardrails you selected. If a tool shortens drafting but creates more corrections, review, or verification, those costs belong in the comparison. Record adoption as well: a tool that is seldom used may have little effect on the workflow even if it helps on tasks where it is used.
Combine quantitative indicators with short, specific developer questions about friction and workarounds. Feedback can explain why a metric moved or identify costs that task timing misses, but it does not produce a precise return-on-investment figure by itself.

Developer productivity is broader than any single activity count or time measure. The SPACE framework emphasizes that it “cannot be measured by a single metric or dimension.” Use measures suited to the decision rather than treating one number as a full account of developer productivity.
Use delivery metrics as context, not proof of cause
Depending on the tool’s purpose, delivery-level signals such as change lead time, deployment frequency, failure or rework, and recovery measures can help show whether a local task-level result aligns with broader outcomes. DORA’s Core Model is a practitioner guide to delivery capabilities, measures, and outcomes; it complements rather than replaces a tool-specific evaluation.
A team metric shifting after rollout does not, by itself, prove the tool caused the shift. Other changes may have happened at the same time. DORA’s 2024 article reported that developers who used generative AI more extensively also reported more flow, job satisfaction, and productivity, less burnout, no difference in time spent on toilsome work, and less time on valuable work. These are reported associations, not evidence that AI caused time savings.

Interpret reported time savings cautiously
Perceived speed and observed completion time can diverge. In a 2025 randomized METR study, 16 experienced open-source developers completed 246 tasks in mature projects using early-2025 AI tools. The study found a 19% increase in task completion time, while participants estimated after the study that the tools had reduced completion time by 20%. That result applies to the study’s participants, tasks, and tools; it is not a verdict on every AI coding product or developer tool.
Vendor estimates also depend on how they are constructed. JetBrains’ 2026 ROI-method article cites a Microsoft Developer Productivity Study figure of 45% of working time inside the IDE and 55% on other work, while noting that proportions may vary by team and role. JetBrains also describes surveys of 846 individual contributors for one product-group survey and 680 employed coding professionals in its PyCharm survey, and calculates “productivity boost” as estimated weekly hours saved divided by weekly working hours. These are vendor-reported survey and modeling details, not universal allocations or independent proof of time saved.
Estimate net value without false precision
If you translate saved time into ROI, estimate attributable recovered time only for tasks the tool affects. State how often those tasks occur and what happens to recovered capacity: it may be redirected to other work rather than converted into cash savings. Then account for subscription or infrastructure expense, setup, integration, training, verification, and ongoing maintenance.

Because time saved is difficult to measure precisely, calculations built on assumptions should be labeled estimates. Do not present a before-and-after change as causal when other conditions changed, or turn one team’s result into a promised percentage for another.
Present the result so others can judge it
A useful report makes its boundaries visible. Include the hypothesis, comparison design, period, sample and task mix, time definitions, observed result, quality and cost guardrails, and limitations. Phrase a local finding as “in this evaluation.” That lets readers distinguish an observed result from an assumption or a broader delivery trend.
