Evaluate a humanoid robot against one real, bounded workflow—not its human-like appearance or a staged demonstration. Before committing, establish whether it can deliver the required output repeatedly, safely and with acceptable support in your facility, then compare its full operating cost with simpler automation or process changes.
Start with the task, not the robot
Humanoid robots are most plausible today where a bounded task combines movement through human-designed spaces with repetitive material handling. Examples discussed by McKinsey and FEV Consulting include tote handling, component movement, line-side logistics, loading and unloading, and inspection routes in structured settings such as mapped factory aisles or controlled warehouse lanes. Some of these workflows depend more on mobility than on fine manipulation.
That does not make a successful station a plant-wide capability. Map the actual workflow before choosing equipment: the objects and their variation, pickup and handoff points, workspace, pace, people nearby, exceptions, and current operating hours. Then ask whether the humanoid form addresses a real constraint, such as needing to use existing human-scale spaces. Fixed automation, a mobile robot, a collaborative robot, or redesigning the process may solve the same problem more simply.
FEV Consulting identifies repeatability, complexity, safety needs, payload demands and throughput as useful task-selection factors. Its analysis gives approximately 550 moves per hour in static scenarios and 300 per hour in dynamic scenarios as potential high-throughput warehouse requirements—not as measured performance by a particular robot. Treat those figures as context only if your workflow resembles the scenarios; set your own target from the operation’s needs and baseline.

What evidence should a pilot produce?
Agree on the workflow, measurement rules and pass/fail thresholds before the trial starts. A specification sheet may establish what a supplier claims the robot can do, but it does not show whether the complete system can sustain your required output with the objects, layout, people and exceptions at your site.

For every success or uptime figure, ask what counts in the numerator and denominator. Find out whether human assistance counts as autonomous completion, how failed attempts are recorded, and whether a result came from a customer site, test facility or demonstration. Run the trial for representative operating periods and include recovery, charging, maintenance and human support in the productive-hours calculation. How should you assess safety and standards?
Safety is a property of the robot, task, safeguards and facility together. Assess human proximity and traffic as well as collision forces, balance, falls, obstacle detection and behavior after a fault. A model-level label or general vendor assurance cannot replace a risk assessment for the intended task and site.
Fraunhofer IPA announced a modular benchmark on May 27, 2026, covering basic capabilities, complex capabilities, cleanroom suitability, functional safety, cybersecurity and energy efficiency. The announcement says the benchmark draws on established standards where possible, including ISO 14644 for cleanroom suitability and ISO 10218 and ISO/TS 15066 for functional safety. These are benchmark areas and referenced standards, not proof that a robot is certified or suitable for every application.

In a specific test of a Unitree G1 EDU-4 built with hardware delivered in May 2025 and firmware 1.04, Fraunhofer reported collision forces exceeding 500 newtons, which it said were above pain thresholds permitted by the referenced standard. It also reported a Bluetooth vulnerability that allowed remote control and said the issue had since been resolved. These results describe that tested configuration, not humanoid robots generally; confirm the current configuration, mitigations and site-specific safety evidence for any candidate.
Fraunhofer’s release said humanoid-specific safety standards were not expected until 2028, referring to ISO 25785-1. Agility Robotics’ September 2026 announcement describes ISO 25785-1 as the first international safety standard for the humanoid category and says the company contributes to the work. Before procurement, verify the standard’s current status and the local requirements that apply to your project. A developing standard or a supplier’s participation in its development does not establish site compliance.

How do runtime and uptime affect shift planning?
Do not plan a shift from advertised runtime alone. Productive availability also depends on the task’s motion, charging or battery swaps, fault recovery, maintenance and the time people spend supervising or intervening. Ask suppliers to measure runtime on the proposed duty cycle and to define productive uptime explicitly; use the resulting figures to size charging infrastructure and any fleet capacity the workflow requires.
Fraunhofer reported that the tested Unitree G1 EDU-4 ran for up to 2 hours 49 minutes while stationary and 1 hour 49 minutes in its stated typical standing-and-walking scenario. Those are test results for the named robot and configuration, not planning assumptions for other models or workloads. Agility’s September 2026 announcement gives Digit 5 vendor-stated claims of a 90-minute runtime battery, 9-minute charging and a 10:1 run-to-charge ratio; verify those claims under the intended workload before using them in a shift plan.

What do public deployments actually demonstrate?
Public deployment announcements can show that a defined workflow has been attempted in an operating environment. They are not directly comparable unless task, robot count, work period, uptime definition, intervention rules, output quality and integration effort are also known.

BMW’s account also illustrates the organizational work around a deployment: production IT, occupational safety, process management and shop-floor logistics were involved early. Agility describes its Arc platform as connecting to warehouse management, warehouse execution and manufacturing execution systems (WMS/WES/MES). These are company-specific examples, not evidence that every candidate integrates with your systems; verify the interfaces and exception ownership for your site.
How do you build a credible cost case?
Compare the cost of the complete operating solution, not the robot alone. Include integration, tooling, infrastructure, charging, maintenance, labor and human support, downtime, service and the throughput actually achieved. Then compare the result with the current process and alternatives that could meet the same requirement.
The sources reviewed do not establish a universal humanoid purchase price or return on investment. A pilot’s output or a vendor’s operating claim cannot fill that gap without your site’s costs, baseline and measured productive throughput. Treat the business case as site-specific and make its assumptions visible, especially around utilization, intervention, uptime and the cost of exceptions.

What to require before moving beyond a pilot
- A named workflow with agreed output, quality and safety thresholds grounded in the site’s baseline.
- Representative operating data with clear definitions for uptime, autonomous completion, failures, interventions and recovery.
- A documented site risk assessment, facility and energy plan, cybersecurity review, and verified system interfaces.
- Named owners for operations, maintenance, support, exceptions and workforce training.
- A total-cost comparison based on measured productive output and credible alternatives, rather than headline demonstrations.
FEV Consulting’s central scaling question is whether humanoid robots can deliver reliable output over productive operating periods while meeting cycle-time, safety, integration and economic requirements. Use that as the decision test: advance only when the evidence answers it for the workflow and facility in question.
