A quality advocate helps a cross-functional team build quality into software throughout development—not just test it at the end. The advocate brings focused testing expertise, asks questions early, coaches colleagues, and works alongside product and development. The role does not transfer responsibility for quality away from the rest of the team.

What is a quality advocate?

A quality advocate is a quality specialist or champion embedded in a delivery team. The person helps make quality considerations visible from feature discussion through implementation and release. Depending on the organization, this may be a dedicated role or responsibilities taken on by a tester or quality engineer.

Alister Scott proposes the name to emphasize advocacy rather than a narrow final-testing function. World Wide Technology (WWT) describes its own embedded practice, while an Ncontracts job description illustrates one employer’s role. These are examples, not a universal job design or a title used by every agile team.

The phrase “quality built in” captures the aim: surface risks, clarify expected behavior, and get useful feedback while the team can still act on it. That is different from treating QA as a separate department that receives finished work for approval.

What does a quality advocate do during collaborative development?

The work depends on the product and team. The following are practical contributions described across practitioner guidance and role descriptions, not a mandatory checklist.

Make requirements testable

During story refinement or feature discussion, the advocate can ask who the user is, what outcome matters, and what should happen in less common or failure cases. They help the team turn vague acceptance criteria into observable behavior, so product, development, and testing share an understanding before implementation is complete.

Bring quality questions into design and implementation

An advocate can raise risks while the relevant people are discussing the feature, join design or code walkthroughs, and help identify important system qualities such as performance. Michael Sowers’s overview of quality engineering in Agile and DevOps describes possible work across story and acceptance-criteria review, design and code review, nonfunctional requirements, automated pipeline checks, operational feedback, and testing. Teams should select what fits their needs rather than assume every advocate owns all of it.

Pair, coach, and share testing skills

Instead of holding testing knowledge in a QA silo, the advocate can pair with developers on unit and integration automation, encourage exploratory testing where it adds value, and explain useful testing techniques. WWT emphasizes building trust, asking questions in real time, pairing, and sharing domain knowledge. Coaching is intended to help the whole team contribute—not to make the advocate the only person who tests.

Use feedback to improve the team’s process

As the team learns where ambiguity, defects, or slow feedback arise, the advocate can help it review its working practices and try measurable improvements. That might mean agreeing on an earlier review, clarifying a definition of done, or adding an appropriate automated check. The team should assess whether a change helps rather than assume that adding a process step improves quality.

How does the role differ from end-of-cycle QA?

Testing still matters, and advocate work may include both manual and automated testing. The change is in timing and collaboration: the advocate engages before development is finished and helps distribute quality activities across the team. Rebecca Wirfs-Brock’s discussion of agile quality also emphasizes early engagement and attention to functionality as well as system qualities.

A traditional “quality gatekeeper” model concentrates responsibility in a final reviewer who decides whether work can proceed. That can leave important questions unanswered until late and encourage others to treat quality as someone else’s job. A quality advocate may lead or coach specific activities, but should not become a substitute approval gate.

Who remains responsible for quality?

The whole team. Scott states that quality is everyone’s responsibility; WWT likewise describes the advocate as an expert and mentor within a team-wide quality effort. Developers still need to test their work, product owners still need to clarify user value, and the team still needs to agree on what “done” means.

The advocate’s expertise makes quality easier to discuss and practice; it does not make the advocate accountable for every quality outcome. Scott’s article and the Ncontracts role description both explicitly distinguish advocacy from sole responsibility.

How can a team make the role work?

  1. Bring the advocate in early. Include them in relevant refinement and planning conversations, not only when a build is ready for test execution.
  2. Agree on useful responsibilities. Decide which activities need specialist leadership or coaching and which are shared. The right scope varies by product and team.
  3. Make collaboration routine. Use pairing, walkthroughs, and timely questions so product, development, and quality knowledge meet while decisions can still change.
  4. Keep quality visible in the work. Make acceptance criteria, meaningful risks, and relevant automated checks part of the team’s normal delivery discussions.
  5. Review outcomes cautiously. Track team-relevant signals such as when feedback arrives or where rework occurs, and use them to guide experiments. Do not assume a change caused an improvement without evidence.

Dedicated advocate or shared quality responsibilities?

Sources describe both a named embedded role and quality responsibilities distributed across the team, but do not establish one staffing model as best for every organization. Teams can make the decision by asking practical questions:

  • Does the product need a dedicated quality specialist embedded in its delivery work, or can an existing tester or quality engineer coach across responsibilities?
  • Will the person participate from refinement through release, or only during test execution?
  • Does the team need more coaching and pairing, more focused testing execution, or a deliberate mix?
  • How will the team make quality visible without turning the advocate into a separate approval gate?

WWT’s account of its embedded practice was published September 12, 2019. It describes that organization’s approach, not a controlled comparison of staffing models. TechWell’s lifecycle-spanning overview was published March 4, 2020 and is likewise a menu of possible quality-engineering contributions rather than a universal role standard.

What benefits can teams reasonably expect?

Early questions, shared learning, and shorter feedback loops are plausible mechanisms for finding ambiguity sooner and avoiding some late rework. The cited practitioner material describes these as intended benefits or practices; it does not provide a controlled estimate of how much a quality advocate changes defect rates, delivery speed, or customer outcomes. Treat the role as a way to organize collaboration, then evaluate its value in the context of the team’s own work.
