AI can generate software and answers quickly, but speed does not show that a system behaves acceptably in real use. Quality engineering supplies the evidence: it defines what good behavior means, tests the whole system against realistic risks, and gives people a defensible basis for release decisions.

What quality engineering means for AI

Quality engineering is the continuous work of building quality into a system and gathering evidence that it meets its intended needs. It is broader than running a final test suite to find defects. For AI, it means defining acceptable behavior, examining likely failure modes, evaluating the system in relevant conditions, and using what is learned to guide development and release.

AI-assisted code and test generation may accelerate implementation, but it does not settle the harder questions: What outcome is acceptable? Which failures matter most? What evidence is enough to trust a release? A team still has to answer those questions and own the decision.

Why a model’s answer is not the whole system

A model can produce a plausible answer while the deployed feature fails elsewhere. Quality depends on the surrounding system as well as the model: data ingestion, retrieval, prompts, authorization, connected tools, post-processing, and the workflow in which users rely on the result can all affect the outcome.

That is why an evaluation that checks only whether an answer looks right may miss consequential defects. A technically relevant response could expose restricted information, use stale or incomplete source data, fail to invoke a required tool, or be mishandled by downstream software.

What are we protecting?

Start by describing the feature’s purpose, users, operating context, and the harms or costs of failure. Quality criteria should follow from those specifics rather than defaulting to a single accuracy score.

  • Correctness and relevance: Does the result address the user’s request and fit the available evidence?
  • Groundedness: Is the answer supported by the permitted source material, where that matters?
  • Security and access control: Does the system prevent users or tools from seeing or changing information they are not authorized to access?
  • Policy compliance and safe abstention: Does it follow applicable constraints, and does it decline or ask for help when a confident answer is not appropriate?
  • Tool success: Are connected actions performed correctly, with appropriate handling of errors and side effects?
  • Operational behavior: Are latency and recovery acceptable in the actual workflow?

Prioritize measures according to risk. A low-impact drafting aid and a system that can expose sensitive data or trigger consequential actions do not need identical release evidence.

How to build useful AI evaluations

1. Turn intended behavior into testable scenarios

Write down what the system should do in representative situations, including conditions under which it should ask a clarifying question, refuse, or hand off to a person. Scenarios should mirror real user behavior rather than only ideal, well-formed prompts.

  • Paraphrases and different ways of expressing the same request
  • Ambiguous requests and incomplete information
  • Follow-up questions that depend on earlier context
  • Exceptions, unusual but legitimate cases, and conflicting inputs
  • Attempts to access restricted information or bypass a rule

Keep expected outcomes tied to the feature’s purpose and risk. For open-ended tasks, a test may assess several dimensions—such as relevance, grounding, policy compliance, and whether a safe abstention was appropriate—instead of requiring one exact string.

2. Repeat important evaluations

A single successful run is weak evidence when behavior can vary. Repeat high-priority scenarios and examine the pattern of outcomes, not just the best answer or an overall average. Review failures by severity as well as frequency: an uncommon access-control failure may deserve more attention than a frequent, low-impact wording issue.

Repeated runs do not make a system reliable by themselves. They help reveal variation and expose failures that a single sample can miss; the team still needs to decide how much evidence is appropriate for each risk.

3. Test the deployed path and inspect traces

Exercise the feature through the components users actually depend on. Where available, inspect traces that show the sequence of retrieval, model responses, authorization checks, tool calls, and post-processing. A trace can help distinguish a model-output problem from a missing document, an incorrect permission, a failed tool call, or a defect in the surrounding workflow.

Include relevant environments and data conditions in the strategy. A result from a development setup may not establish how the same feature behaves with production permissions, integrations, or changing source material.

4. Turn failures into regression coverage

When a production incident or user report reveals a failure, capture a safe, representative scenario and add it to future regression evaluation. Review what changed, verify the fix against related cases, and watch for regressions in other quality dimensions. This creates a feedback loop between real usage and pre-release evidence.

What evidence do we need before release?

A useful test strategy records the decisions behind the evaluation, rather than just listing test cases. It should make the reasoning visible to developers, reviewers, and release owners.

  • Risk and scope: Which users, workflows, harms, and system components are in scope?
  • Environments and data: Where will evaluation run, and what representative, permitted data will it use?
  • Scenarios and automation: Which behaviors are tested, which are repeated, and what is automated?
  • Metrics and review: What measures apply to the feature, and how are serious or ambiguous failures inspected?
  • Release criteria: What results block release, trigger mitigation, or require human review?
  • Ownership: Who reviews evidence and generated code or tests, and who makes the final release decision?

AI-generated tests and code also need review. A generated test can encode the wrong expectation, overlook a risk, or merely confirm behavior that should change. Assigning review and sign-off keeps responsibility with people who understand the feature’s intended use and consequences.

Teams may also need to assess frameworks such as the NIST AI Risk Management Framework, ISO/IEC 42001, or the EU AI Act in their own context. Those references do not by themselves determine the tests or release criteria for a particular feature; consult the applicable primary materials and qualified guidance for obligations that apply.

Practical next steps

For a feature already in development, choose one important workflow and make its evaluation concrete: define the acceptable outcome, identify a high-severity failure, write representative scenarios, repeat the risky cases, inspect the end-to-end trace, and agree who can approve release. Expand coverage as the team learns from evaluation and production failures.
