To deliver software faster without making reliability an afterthought, make each change small, continuously testable, and safe to release on demand. Build fast, dependable feedback into the delivery process; automate repeatable integration and deployment work; and measure delivery speed alongside failures and recovery. More tools or more frequent releases alone do not create quality.
What “quality at speed” means
Fast delivery is useful only when teams can tell whether a change is safe and recover when it is not. That means improving the whole path from a code change to a production release—not just asking developers to write more tests or increasing deployment frequency.
DORA defines continuous delivery as the ability to release changes of all kinds on demand quickly, safely, and sustainably. Continuous deployment is different: it aims to put each change into production as soon as possible. A team can practice continuous delivery without adopting continuous deployment; the latter is not suitable for every product or operating context.
Quality also extends beyond whether automated tests pass. Security, performance, usability, maintainability, observability, and the experience of users all matter. Testing and deployment practices should reflect the product’s risks, architecture, and regulatory obligations.

Measure delivery speed and stability together
DORA’s four delivery measures provide a system-level starting point. The first two describe throughput; the latter two describe stability. Used together, they help expose local optimizations that make one stage look faster while harming delivery overall.

These measures are not a complete scorecard for product quality, nor should they be used to rank individual contributors. Interpret them together and investigate the process behind a change in the numbers.
Build fast, trustworthy feedback into delivery
Automated checks should run throughout delivery, not appear as a late testing phase. DORA’s test-automation guidance recommends aiming for automated feedback in less than ten minutes. Treat that as a practice to work toward, not a guarantee that a short test run can validate every risk. A quick green result is useful only when passing checks give the team credible confidence.

- Run quick checks early. On a developer change or check-in, build the software and run fast unit tests and relevant static analysis. These checks can identify many simple errors before they become expensive to investigate.
- Run broader checks against working software. Add acceptance tests and suitable nonfunctional checks, such as performance checks and vulnerability scans. Keep security involved in design and testing rather than treating it as a final handoff.
- Make a candidate available for human evaluation. Use exploratory, usability, and acceptance testing where they fit the product’s risks. Automation does not replace human judgment about confusing workflows or unexpected behavior.
- Learn from failures and escapes. When a later-stage check finds a defect, consider whether a cheaper earlier check could catch that class of problem next time. If a build passes but does not feel releasable, investigate the missing confidence rather than equating “green” with “done.”
Order checks by the cost and usefulness of their feedback: run quick checks first, then more comprehensive checks. Avoid imposing one test mix or test-count target on every product. Developers should help create and maintain automated tests, while testers collaborate throughout the work; a brittle suite that produces false alarms can slow delivery and undermine trust.

Continuous integration (CI) is one component of continuous delivery, not a synonym for the whole release capability. Regularly integrate short-lived work into a shared mainline and run quick regression checks on check-in. Keep the built production artifact canonical and under version control, automate repeatable deployment steps, and track production configuration in version control.
Reliable delivery also depends on work that is easy to overlook: managing test data and database changes, integrating security into design and testing, and monitoring software in production. These practices help teams understand what they are releasing and respond when behavior differs from expectations.

Architecture and team boundaries affect release speed, too. Loosely coupled services and teams can test and deploy with less cross-team coordination, supporting smaller batches. That does not mean every system should be rewritten as microservices. Reduce dependencies where they obstruct independent delivery, and evolve architecture as needed rather than assuming a wholesale redesign is the answer.
Find bottlenecks before adding tools
Map a representative change from version control to release before deciding that a new tool is the fix. Include build, tests, security review, approvals, deployment, and the handoffs between teams.

- For each stage, record elapsed time and hands-on value-adding time.
- Look for long waits, queues, repeated handoffs, and delays that do not produce useful feedback.
- Bring representatives from the teams connected by the pipeline together to agree on an improved future process.
- Revisit the map after changes to see whether the delay moved, shrank, or grew elsewhere.
A stage where elapsed time greatly exceeds active work may indicate a queue or coordination problem. DORA cautions that increasing release frequency without improving process and architecture can raise failure rates and burnout. Modern tooling alone does not ensure better outcomes; use evidence about the delivery path to decide what to change.

Use AI carefully and evaluate outcomes
Google Cloud’s October 2024 summary of the DORA report described survey findings and associations—not proof that AI adoption causes the same results in every team. The underlying DORA/Google Research report covered more than 39,000 professionals globally in 2024.
- More than 75% of respondents said they relied on AI for at least one daily professional responsibility, and more than one-third reported moderate to extreme productivity increases due to AI.
- A 25% increase in AI adoption was associated in the report with a 7.5% increase in documentation quality, a 3.4% increase in code quality, and a 3.1% increase in code-review speed.
- Greater AI adoption was accompanied by estimated decreases of 1.5% in delivery throughput and 7.2% in delivery stability.
- 39% reported little to no trust in AI-generated code.
These findings are a dated picture of reported experience, not a universal forecast or a reason to adopt AI by default. If a team uses AI, evaluate its effects on its own work. Keep changes small, retain robust testing, set clear usage guidelines, and pay attention to stability as well as perceived productivity.

Turn the practices into a sustainable delivery system
Start with the delays and risks your team can observe: slow or untrusted feedback, work waiting between stages, fragile deployment steps, or slow recovery. Improve the process in small steps, and assess speed and stability together. The goal is not to maximize release frequency or test count; it is to keep changes releasable with enough confidence to ship when the product and team are ready.
