Shader compilation prepares small graphics programs—and often the rendering pipelines that use them—so a game can run them on a particular graphics system. Games do this because the GPU cannot simply execute every shader in its original form. If preparation happens before play, it can mean a longer wait at launch; if it happens only when an effect is first needed, it can interrupt frame delivery and cause a visible hitch.

What is a shader?

A shader is a program for a programmable part of graphics or compute work. In a graphics pipeline, a vertex shader processes vertices; later programmable stages can handle geometry or fragments (the data that becomes pixels). Compute shaders perform general-purpose work. The game uses these programs to produce effects such as materials, lighting, and other visual results. The Vulkan specification describes shader stages as programmable operations in a pipeline.

What does compiling shaders mean?

Compilation prepares shader code for execution by the graphics system. But the phrase “shader compilation” can describe more than translating one shader program. In modern graphics APIs, the system may also create a pipeline: an object that brings shader stages together with other rendering state and a layout. Vulkan notes that pipeline creation may compile shaders and can itself be costly. Depending on the API features in use, shaders may also be compiled and linked as individual shader objects. A game can need different shader or pipeline variants for different effects, materials, lighting paths, and rendering configurations. There is no universal number: it depends on the game and how it is built. That is why a “compiling shaders” screen may represent preparation of many combinations rather than a single file being converted once.

Why do games compile shaders?

The game needs executable shader and pipeline data that works with the player’s graphics environment. A PC game may encounter a range of GPU architectures and drivers, and compiled results can depend on device details. Vulkan’s pipeline-cache documentation identifies factors such as vendor ID, device ID, and driver version among those that can affect compatibility. Vulkan Guide: Pipeline Cache

Compilation is necessary preparation, not inherently a performance problem. The important design choice is when the work happens: before the game is played, during a loading step, or just as gameplay first needs a particular shader or pipeline.

When compilation happens—and what you may notice

Microsoft explains that just-in-time shader compilation at launch or during gameplay can lead to longer load times, shader-compilation stutter, and higher power use. How caches reduce repeated work

A pipeline cache can preserve pipeline state between runs, letting an application reuse compatible work and avoid some costly pipeline creation. It does not make compiled results universally portable: if the relevant GPU or driver context changes, cached data may be incompatible and need to be rebuilt. Vulkan Guide: Pipeline Cache

That makes caching different from precompilation. A cache reuses work already performed on a compatible system; precompilation prepares work earlier, and a delivery system can provide prepared results from elsewhere. Neither approach guarantees that every shader or pipeline a game will need has been prepared.

Advanced Shader Delivery: a current example

Microsoft describes Advanced Shader Delivery (ASD) as a Windows 11 Direct3D 12 feature that moves compilation off the player’s device: shader results are precompiled and delivered when a player downloads a game. Microsoft’s documented workflow creates a State Object Database (SODB), tests it by compiling it to a Precompiled Shader Database (PSDB), registers the database locally, and deploys the SODB to a storefront. ASD is not available for every game or PC. Microsoft lists requirements for a supported Windows version, an ASD-capable GPU and driver, and storefront integration. Its page was updated June 11, 2026, and reported expansion to general availability in the Xbox PC app. For AMD, the listed support covered Windows 11 24H2 or later, Gaming Services 37.113.11003.0 or higher, AMD RDNA 1 through RDNA 4, and Adrenalin 26.6.1 or higher. These are Microsoft’s listed requirements as of that update; check its current overview for changes before relying on them.

What Microsoft’s 95% loading-time figure means

In its June 11, 2026 update, Microsoft reported that Forza Horizon 6 loaded in 4 seconds with ASD versus almost 1.5 minutes without it, a 95% loading-time saving. The result was measured on an AMD Radeon RX 7600 and AMD Ryzen 7 5800 test system. It is a vendor-reported result for that game and configuration, not a general estimate for other games or hardware. What hardware vendors have said

In a March 12, 2026 DirectX post, AMD’s Rodney Andre said ASD was cutting load times and eliminating in-game stutter on Xbox ROG Ally devices. Intel’s Lisa Pearce described the feature as a step toward reducing shader load times and compilation stutters, and said Intel had released supporting drivers for Lunar Lake and Panther Lake platforms. Is shader compilation the cause of every game stutter?

No. Shader compilation is one possible cause, especially when a hitch appears as an unfamiliar effect or scene is first encountered. The documented behavior is that just-in-time preparation can interrupt frame production; it does not establish that unrelated or recurring hitches have the same cause.
