Walmart’s cybersecurity offers useful lessons in layered defense, access control, and coordination—but its enterprise operation is not a blueprint most organizations can reproduce wholesale. Walmart says its security operations run around the clock, yet its FY2025 annual report also acknowledges cybersecurity incidents involving Walmart and some third-party providers. The practical takeaway is to adapt the underlying principles to your own risks and resources, not assume that any particular scale of operation guarantees security.
What Walmart says its cybersecurity program does
Walmart’s FY2025 ESG report describes cybersecurity operations that run “24/7/365,” with the stated focus of protecting business operations and information from threats and responding to incidents. It also describes policies and standards covering responsibilities, security requirements, awareness and training, and escalation. Oversight is part of the model, not just a technical function. Walmart says its board delegated oversight of information systems, information security, data privacy, AI, and cybersecurity to the Audit Committee, with support from cross-functional management teams and the Chief Information Security Officer. What the disclosures do—and don’t—say about results
Walmart’s FY2025 annual report says the company and some third-party service providers experienced cybersecurity incidents or breaches during fiscal 2025. It identifies phishing, bot attacks, ransomware and other disruptive software, attempts to misappropriate customer information, and system disruptions among the threats it faces or expects to continue facing. Walmart says incidents to date had not materially adversely affected operating results; that is a statement about impact through the filing, not a promise about future incidents. That context matters: a large security program can reduce risk and support detection and response, but it cannot establish that attacks will never succeed. Walmart’s own disclosure is not evidence that its controls failed in any specific way; it is evidence that incidents occurred and that the company reports their material impact separately.
Which cybersecurity principles smaller organizations can adapt
The 2023 BetaNews article “Walmart’s cybersecurity: Don’t try this at home,” by Almog Apirion, argues for lessons such as defense in depth, security work across organizational silos, access matched to job needs, identity checks, and regular permission reviews. Apirion is identified in the article as Cyolo’s CEO and co-founder. These are the author’s recommendations and commentary, not an independent audit of Walmart or proof that Walmart implements every practice in exactly the way the article describes. Use layers rather than relying on one safeguard
Defense in depth means arranging safeguards so that one missed or defeated control does not leave the organization wholly exposed. For a smaller organization, the useful question is not whether it can recreate Walmart’s full security operation, but whether important systems have more than one relevant layer of protection—and whether someone knows what to do when a warning or incident occurs.
Connect security decisions to business roles
Access should reflect what a person needs to do, rather than being granted broadly for convenience. The article recommends verifying identity before granting access and reviewing permissions periodically against a person’s role and policy. Put that into practice by identifying who owns access decisions, checking whether existing access still matches current responsibilities, and removing access that is no longer needed.

Make security a shared responsibility
Walmart’s official description emphasizes training, reporting, and escalation across functions. A smaller organization can adapt the coordination principle by making reporting routes clear, assigning responsibility for triage, and ensuring that relevant business and technical staff can work together during an incident. The appropriate staffing and coverage will vary; the Walmart disclosure does not establish a minimum team size or a formula for another organization.

A December 2020 Walmart Global Tech post by then-CISO Jerry Geisler described “grinch bots” targeting scarce game consoles and said Walmart had built and continuously updated its own bot-detection tools. The 2023 BetaNews article also attributed to Walmart a claim of blocking 8.5 billion malicious bots in a single month. That number should be read as a claim reported by Apirion in that article: the FY2025 materials cited here do not independently corroborate it, so it should not be treated as a verified current measure of Walmart’s performance. Why copying Walmart’s operation is not the goal
The 2023 article’s central caution is that the scale of a major retailer’s security operation is not practical for most organizations to duplicate. Walmart’s disclosures describe continuous operations, board oversight, cross-functional support, policies, training, and escalation; they do not provide a staffing blueprint or a universal budget for other businesses. Nor does Walmart’s reported operating cadence mean every organization needs the same arrangement.
Instead, use the principles to assess your own approach: whether safeguards are layered, whether access is governed and reviewed, whether security and operating teams can coordinate, whether incidents can be detected and handled, and whether the organization can sustain its chosen controls. The right design depends on the systems and information at risk, the organization’s obligations, and the people and resources available to maintain it.
