The December 2021 ransomware attack on UKG’s Kronos Private Cloud disrupted hosted workforce services used for timekeeping and scheduling. UKG warned customers that restoration could take weeks and urged them to activate alternate business-continuity procedures. The incident’s practical lesson is clear: a business needs a separate, tested way to record hours and get accurate payroll done when a critical workforce system is unavailable.

What happened in the Kronos ransomware attack?

UKG said it became aware of unusual activity late Saturday, December 11, 2021. After investigating, the company determined that ransomware had affected its Kronos Private Cloud (KPC). UKG’s notice, reproduced by the American Hospital Association and Health-ISAC on December 13, said KPC services were unavailable and that restoration could take several weeks. UKG said it had notified authorities and was working with cybersecurity experts to determine the incident’s nature and scope. Read the AHA/Health-ISAC bulletin reproducing UKG’s notice.

UKG recommended that affected customers evaluate and implement alternative continuity protocols. The company’s warning was explicit: “Given that it may take up to several weeks to restore system availability, we strongly recommend that you evaluate and implement alternative business continuity protocols related to the affected UKG solutions.”

Which services did UKG say were affected?

UKG’s December 2021 notice named the KPC-hosted UKG Workforce Central, UKG TeleStaff, Healthcare Extensions, and Banking Scheduling Solutions. At the time, UKG said it was not aware of an impact to UKG Pro, UKG Ready, UKG Dimensions, or other products housed in separate environments. That was a contemporaneous statement about the incident and the service boundaries then; it should not be read as a description of UKG’s current product lineup or architecture. Was UKG Kronos down because of Log4j?

The reviewed sources do not establish how attackers first entered UKG’s systems. Log4Shell, the vulnerability disclosed shortly before the incident, appeared in contemporaneous coverage because of the timing, but that does not prove it was used in the attack. UKG had not disclosed the intrusion method in the notice, and no incident-attribution finding is established here. Ars Technica’s December 2021 coverage discussed the timing without establishing Log4Shell as the cause.

Did the Kronos attack affect payroll?

The outage affected workforce systems that employers use to capture and manage time, so it could complicate payroll even when an organization’s staff and operations were still running. UKG’s recommendation to use alternate continuity procedures reflected that operational risk.

UMass Memorial Health offers a documented example, not a universal recovery timetable. HR Dive reported that the health system, which had more than 16,000 employees, relied on backup timekeeping methods for more than a month. UMass resumed using Kronos as its timekeeping source for payroll on January 27, 2022, but discrepancies remained. CFO Sergio Melgar said the first “clean” payroll was the February 3 payroll. How long was Kronos down?

UKG warned in December 2021 that restoration could take up to several weeks. The FBI later described the incident as affecting thousands of business customers, but the available sources do not establish one recovery duration that applied to every customer. The UMass timeline shows why service restoration and payroll recovery are not necessarily the same milestone: the health system resumed using Kronos for payroll on January 27, 2022, while discrepancies persisted and its first clean payroll followed on February 3. That is one employer’s reported experience, not a forecast for other organizations.

What should a business do if its payroll system goes offline?

Plan for the loss of the vendor service, not only for a local outage. A continuity procedure should let the organization keep operating, preserve trustworthy time records, and turn those records into payroll inputs after service returns.

  1. Choose a separate way to record hours. Define how employees and supervisors will record start and end times, breaks, overtime, shift changes, and corrections without relying on the affected hosted system. Employee time sheet forms can serve as a practical manual aid, but they do not replace payroll software.
  2. Cover every work pattern. Specify how the fallback works for remote staff, rotating shifts, on-call workers, and employees who cannot use the same device or process. Identify who can submit, verify, and approve each record.
  3. Assign payroll fallback responsibilities. Name the people responsible for collecting records, checking exceptions, preparing payroll inputs, and communicating deadlines. Make sure the process can feed payroll on its own if the timekeeping service remains unavailable.
  4. Protect manual records. Decide where records will be stored, who may access them, and how corrections will be approved and tracked. A spreadsheet or paper form still contains sensitive employee information and needs appropriate handling.
  5. Reconcile after restoration. Keep a clear record of what was captured manually and what was entered into the restored service. Compare the two sources, resolve discrepancies, and retain an auditable trail so hours are neither omitted nor counted twice.
  6. Exercise the procedure. Walk through a realistic outage with the teams responsible for scheduling, time approval, payroll, IT, and communications. Confirm that people can find the process and complete the handoffs under a payroll deadline.

These are planning steps inferred from UKG’s continuity warning and the customer experience reported by HR Dive; the sources do not provide a controlled comparison or measured performance results for different fallback tools.

How to evaluate a fallback method

Before choosing a process, check whether it can be activated quickly, capture hours accurately with an auditable correction history, cover the organization’s range of workers and shifts, protect personal information, and reduce the effort required to reconcile records after restoration. Most importantly, determine whether it can produce payroll-ready information without the unavailable system.

What did the incident mean for employee data and litigation?

Operational disruption and personal-data exposure are separate issues. A May 2023 Baker Botts analysis of filings and a proposed settlement said the ransomware targeted and in some cases acquired personal data belonging to employees and their dependents. The firm described a proposed $5.5 million settlement fund and classes that included affected customers’ employees, a California subclass, and an exfiltration subclass. These details reflect a law-firm account of allegations and a proposed settlement, not a judicial finding that UKG was liable. For business leaders, the broader preparation point is to understand supplier cybersecurity posture and have an incident-response and data-breach notification plan that accounts for the jurisdictions where the organization operates. Those are preparedness considerations, not proof that any single control would have prevented this attack.
