Nintendo centers its business on hardware and software designed together, Sony earns across a broad PlayStation platform that includes digital games, add-ons, and network services, and Microsoft reports Xbox hardware alongside a growing content-and-services business. Those are different strategies, not a like-for-like contest: the companies report different measures for different periods, so their figures cannot rank overall performance or profitability.

How are Nintendo, PlayStation, and Xbox business models different?

The clearest distinction is what each company puts at the center of its gaming business. Nintendo describes an integrated hardware-and-software platform; Sony’s Game & Network Services (G&NS) business combines a platform with game studios; Microsoft reports gaming revenue through Xbox hardware and content and services. Each model depends on games and player engagement, but the companies emphasize different ways of delivering and monetizing them.

The table describes what each company reports, not comparable market shares, profit margins, or a verdict on which business is strongest. Sony’s figures are a revenue mix for FY2024; Microsoft’s are year-over-year changes for FY2025; Nintendo’s are unit sales and a digital-sales figure for a six-month period in 2025.

What is each company’s hardware and platform strategy?

Nintendo: hardware and games designed as one platform

Nintendo says it places its “dedicated video game platform business – integrating both hardware and software – at the center of everything we do.” The company links that approach to creating original, intuitive play experiences. Nintendo Switch 2 launched on June 5, 2025, and Nintendo says it plays both Switch 2-exclusive software and Nintendo Switch software. That compatibility gives the new system a connection to the preceding platform’s library, though it does not mean every title or accessory is necessarily compatible.

For the six months ended September 30, 2025, Nintendo reported 10.36 million Switch 2 hardware units and 20.62 million Switch 2 software units sold. It also reported 155.5 billion yen in digital sales across its dedicated video-game platforms during that period, down 2.8% year over year. Nintendo attributed the decline to factors including foreign exchange and lower sales of download-only software. PlayStation: a platform connected to games, services, and peripherals

Sony describes G&NS as both a platform business and a studio business. The platform connects hardware, content, services, and peripherals; the studio side develops franchises and is diversifying its live-service offerings. Sony says the platform business accounts for more than two-thirds of G&NS segment sales. It also points to software titles, add-on content, and network services as recurring sources of revenue tied to user engagement. These are descriptions of the business, not evidence that every category has the same margin.

These percentages are Sony’s FY2024 segment reporting, not a directly comparable breakdown for Nintendo or Microsoft. Sony also identifies PS5 units, monthly active users, and gameplay hours as strategically important indicators. Its report defines monthly active users as an estimate of unique accounts that played games or used PlayStation services during the last month of the fiscal year, and says the figure may later be updated. Xbox: hardware alongside a growing content-and-services business

Microsoft’s FY2025 report shows different directions for the two reported parts of Xbox revenue. Gaming revenue rose 9% year over year, with growth in Xbox content and services partly offset by lower hardware revenue. Content and services revenue increased 16%, which Microsoft attributed to the Activision Blizzard acquisition and Xbox Game Pass. Hardware revenue decreased 25%, which Microsoft attributed to lower console volume.

Those changes are for Microsoft’s fiscal year ended June 30, 2025, compared with FY2024. They do not establish Xbox profitability, subscriber counts, or that Game Pass alone caused content-and-services growth. How do the companies sell games and earn beyond console sales?

All three businesses extend beyond selling a console, but their published figures group the activity differently. A physical game is sold on a physical medium; digital software is purchased or otherwise accessed through a digital store; add-on content is an extra purchase associated with a game; and network services are services connected to the platform. These categories can overlap in a player’s experience, but they are not interchangeable in company accounts.

  • Nintendo: The company’s stated model integrates its hardware and software platform. Its interim report gives a total digital-sales figure for dedicated video-game platforms, but that measure is not the same as a full breakdown of all game, add-on, or service revenue.
  • PlayStation: Sony’s FY2024 G&NS sales mix separately identifies physical software, digital software, add-on content, and network services. Add-on content was the largest single category in that disclosed mix at 29%, while hardware represented 24%.
  • Xbox: Microsoft reports content and services together in the cited FY2025 figures, alongside hardware. That combined category grew, but the report’s cited figures do not divide the growth among individual services, games, or add-ons.

The distinctions matter when interpreting statements such as “console sales are down” or “digital is growing”: a company can have a changing hardware result while other parts of its platform move differently. The three reports do not provide aligned category definitions, periods, or revenue-share data, so avoid treating one company’s disclosed percentage as directly comparable with another’s growth rate or unit count.

How do Nintendo Switch Online, PlayStation Plus, and Xbox Game Pass compare?

They are relevant examples of recurring services in the three ecosystems, but the cited company reports do not establish a current, complete comparison of their tiers, prices, catalogues, cloud features, or multiplayer requirements. Sony discusses PlayStation Plus as a profitable online game subscription service and says adoption of higher membership tiers increased; Microsoft names Xbox Game Pass as one driver of content-and-services growth. Nintendo’s reporting describes Nintendo Account as a way to connect consumers to experiences across platform generations, but the cited figures do not give a feature-by-feature Nintendo Switch Online comparison.

So there is no well-supported “best subscription” verdict from these business reports alone. A practical comparison for a buyer should check the current service pages for their country and confirm which features they will actually use, such as online multiplayer, included games, classic-game access, cloud gaming, or discounts. Service names and offerings do not by themselves establish equivalent benefits.

How does Nintendo extend its games and characters beyond consoles?

Nintendo explicitly treats its intellectual property as a way to create more points of contact with consumers. Its Annual Report 2025 names visual content, mobile applications, theme parks, and merchandise as extensions of Nintendo characters and says these can cultivate interest in the company’s dedicated video-game platform. This is an important difference in emphasis: Nintendo presents those activities not only as separate uses of its IP, but also as a way to reinforce engagement with its game platform. Sony’s report, by contrast, frames its studio business around building franchises and broadening live-service offerings, while Microsoft’s cited annual-report discussion centers on gaming revenue, content and services, and hardware. Those descriptions reflect what the reports emphasize; they do not prove that one company has no activity outside the categories discussed.

Does Nintendo make money from hardware or games?

Nintendo’s stated model puts the integrated hardware-and-software platform at its center, so the business should not be reduced to a claim that it is “a hardware company” or “a games company.” The cited interim results report both hardware and software unit sales, plus digital sales across dedicated video-game platforms, but do not disclose a directly comparable hardware-versus-games profit split. They therefore do not establish whether hardware is sold at a profit or how much profit comes from each category.

What the reported numbers can—and cannot—tell you

  • Periods differ: Nintendo’s cited unit and digital-sales figures cover the six months ended September 30, 2025; Sony’s sales breakdown is for FY2024; Microsoft’s year-over-year changes compare FY2025 with FY2024, with FY2025 ending June 30, 2025.
  • Measures differ: Nintendo reports unit counts and digital sales, Sony provides a segment sales mix, and Microsoft gives revenue growth rates for hardware and content and services.
  • Profitability is not established: Revenue composition and growth do not reveal the margin or profit contribution of each category.
  • Do not turn a trend into a strategy claim: Microsoft’s reported hardware decline does not show that Xbox is abandoning hardware; Nintendo’s period-specific Switch 2 sales are not current lifetime totals.

For readers choosing a platform, the useful takeaway is to compare the experience they want—portable and hybrid play, a console-centered platform with a broad reported services mix, or Xbox hardware tied to a growing content-and-services business—rather than treating these different financial disclosures as a single scorecard.
