Evaluate an enterprise AI tool against one specific business task—not a promise to “transform” the company. Measure the current workflow first, set a pass threshold, then test the tool on representative work while checking how it handles data, security, costs, and failure. A narrow pilot should show whether it improves the work enough to justify its risks and overhead.
Start with the task, not the AI
Write down the job you want to improve: for example, drafting routine customer replies, summarizing internal documents, or extracting details from invoices. Avoid evaluating a tool against a broad goal such as “make us more productive.”
Before comparing products, document how the work is done now. Record who performs it, how often, the time and direct costs involved, the quality standard, and what happens when someone makes a mistake. Then define a measurable threshold the proposed tool must meet, such as reducing handling time without increasing correction work or errors.
Compare AI with the current workflow and with simpler alternatives. NIST’s AI RMF Playbook cautions that “AI systems may not necessarily be the right solution for a given business task or problem.” The framework is voluntary and intended to support trustworthiness considerations throughout the design, development, use, and evaluation of AI systems; its FAQ says it scales to organizations of different sizes and sectors. Compare tools against the same criteria
Use a consistent worksheet for every candidate. A vendor demo can help you understand a product, but it cannot establish that the tool fits your work. NIST warns that pre-deployment testing may be inadequate or may not reflect real-world context, and benchmark results may not transfer to your use case. [c003]

Test with real work before committing
Build a small set of examples that resembles the work employees actually do. Include routine cases as well as edge cases and situations likely to cause failure. Use the same acceptance criteria and test process for each candidate. NIST recommends iterative, documented testing, evaluation, validation, and verification. [c003]

- Score accuracy, completeness, consistency, and usability against the standard you set before testing.
- Record how much human correction each result requires, including time spent checking it.
- Note unsupported claims, omissions, inconsistent answers, and cases where the tool should have declined or asked for more information.
- Retain the test examples, results, and limitations so staff can revisit the decision if the product or workflow changes.
Do not treat a vendor demonstration or a generic benchmark score as proof of fit. The useful result is evidence from your own representative workflow, not a claim that a model performs well in unrelated settings. [c003]
Check data handling and supplier controls
Do not enter sensitive business information until you understand how the service handles it. Ask the provider to explain, in terms that apply to the product and plan you would use, what it collects, how long it retains prompts and files, whether it uses inputs or outputs for model training or service improvement, which subprocessors receive data, and how deletion works. Confirm that the access and administrative controls match the sensitivity of the proposed data.

NIST’s Generative AI Profile identifies potential privacy, information-security, and intellectual-property risks when organizations use third-party generative AI. It advises due diligence and use of existing controls for third-party systems; depending on the use case, possible measures include service-level agreements, software bills of materials, and assurance reports. Request the documentation relevant to your risk rather than assuming a provider’s general security statement answers every question. [c003]

Run a bounded pilot and monitor it
If a candidate clears your initial checks, try it in a limited workflow before expanding use. NIST recommends documenting third-party systems and monitoring their risks. [c003] [c004]
- Limit the scope: choose one workflow and begin with low-sensitivity data.
- Name an owner: assign someone accountable for the pilot, user questions, and recording results.
- Prepare users: explain the task the tool may support, the output checks required, and what information must not be entered.
- Keep human review where errors matter: define who checks output and what happens when it fails the acceptance criteria.
- Monitor outcomes and changes: compare results with the baseline and document changes to the tool, workflow, or observed risk.
- Decide against preset criteria: expand only if the pilot meets the threshold you set and remaining risks are acceptable; otherwise adjust, choose another approach, or stop.
Use NIST guidance at the right scale
NIST SP 1314, published in July 2024, is an introductory guide to help small, under-resourced organizations begin information-security and privacy risk management. NIST says it is not intended to replace the full Risk Management Framework. It can help a small business organize basic risk questions, but it is not a substitute for assessing a specific AI vendor, contract, or legal requirement. NIST SP 1314 [c001]
