Choose managed inference when you need to move quickly, have variable traffic, or do not want to operate GPU infrastructure. Consider self-hosting when you need control over model weights, hardware, serving, or data paths—or have steady, high-volume usage that could justify the engineering and operating cost. Neither is automatically cheaper or more reliable: the right choice depends on your workload, requirements, and team.

What “managed” and “self-hosted” mean

The distinction is about who operates the inference stack, not simply whether a model is open-weight. In a managed service, the provider runs serving infrastructure and may handle GPU or TPU provisioning, scaling, and maintenance. With self-deployment, your team takes responsibility for more of that work, whether the model runs on a cloud cluster or other infrastructure.

There is a spectrum between the two. A managed platform may offer dedicated GPU capacity or let you supply custom weights; self-hosting may mean anything from one machine to a production cluster. Before comparing offers, identify which layers—hardware, serving software, scaling, security operations, and model configuration—are managed and which remain yours.

Compare the options against your requirements

Decision factor Managed inference is a stronger fit when… Self-hosting is a stronger fit when…
Engineering capacity You want to focus on the application and reduce infrastructure operations. Your team can operate model serving, scaling, maintenance, security, and capacity planning.
Traffic shape Demand is experimental, variable, or bursty, and usage-based billing suits you. Demand is predictable and high enough to evaluate dedicated capacity and optimization.
Customization A supported model and standard configuration meet the need. You need custom weights, fine-tuning, containers, preprocessing, or hardware tuning.
Data path The provider’s processing terms, regions, and controls meet your requirements. Your rules require a particular data path or exclude a multi-tenant service. Confirm the actual deployment boundary and controls.
Cost structure Usage-based pricing is preferable to fixed capacity and its operating burden. High utilization may justify hardware and engineering investment, once modeled for your workload.
Performance and reliability Measured service behavior meets your latency, throughput, and availability objectives. You need to tune hardware, placement, batching, or serving—and can operate the result.
Portability and maturity The platform’s model catalog and interfaces meet your needs. Control and portability are priorities, and you can account for model licenses, dependencies, and infrastructure portability.

Model the total cost, not just the API rate

A token price alone cannot tell you whether managed or self-hosted inference costs less. For a managed option, include usage charges and any accelerator pricing that applies. For self-hosting, account for GPU capacity, idle time, scaling, engineering, and ongoing operations. Compare both options at realistic utilization and with the same assumptions about request mix, concurrency, performance, and availability.

Google Cloud says self-deployment can lower lifetime total cost for predictable, high-volume applications, while requiring more upfront engineering; it also says managed services may cost more at scale. Those are vendor-provided qualitative claims, not a neutral benchmark or a break-even threshold. A 2025 preprint by Guanzhong Pan and Haibo Wang analyzes nine open-source models and six commercial API services across 54 scenarios. That describes the study’s scope; it does not establish a universal cost crossover. Its hardware discussion includes NVIDIA 5090-32GB and A100-80GB GPUs, which should not be treated as equivalent or as a recommendation for a particular workload. Read the study on arXiv.

The useful output of a cost comparison is not a generic “cheaper at scale” rule. It is a workload-specific estimate that makes utilization, staffing, and performance assumptions visible.

Choose based on data and control needs

Self-deployment can give you more control over weights, hardware, serving containers, and the data path. Google Cloud describes its self-deployed Model Garden models as running in a customer’s Cloud project and VPC, and identifies custom weights, specific hardware, and data residency as reasons to self-deploy. That boundary is not, by itself, proof of compliance: assess the applicable requirements, configuration, and operational controls.

Also check what “open” means for the exact model. Open-weight does not necessarily mean open-source or unrestricted. Review the model’s license and terms before using, modifying, or deploying it.

What current platform examples show

Google Cloud

Google Cloud’s open-model serving guide distinguishes serverless Model as a Service (MaaS), self-deployed models, prebuilt serving containers, and custom vLLM containers. It positions MaaS for rapid development, variable demand, and less operational work. It positions self-deployment for custom weights, high and predictable volume, hardware control, and strict residency or compliance needs. The guide was last updated October 6, 2026; check the current serving options.

Microsoft Foundry

Microsoft’s managed-compute documentation describes support for open and custom-weight models on dedicated GPU capacity, with hourly billing per accelerator SKU. The documentation labels the service public preview, says it has no SLA and is not recommended for production workloads, and says deployment is currently global. Those are consequential limitations, so verify the current status and geographic availability before relying on the service. See Microsoft’s managed-compute documentation.

DigitalOcean Inference

DigitalOcean describes a model catalog, serverless and dedicated inference, request-level cost and latency visibility, and dedicated GPU hosting with scaling controls. Its documentation marks dedicated inference and router features public preview. These are vendor descriptions, not comparative performance results; confirm feature maturity and suitability for your deployment. Review DigitalOcean’s Inference documentation.

Self-managed Kubernetes

Google’s GKE example illustrates the operational side of self-hosting: the team needs DevOps expertise and owns setup, updates, security, scaling, load balancing, and compliance work. The example uses vLLM, but choosing a serving engine does not remove the responsibility to run and maintain the service. Read Google Cloud’s self-deployment guidance.

A practical selection process

  1. Write down constraints and objectives. Specify data-location or tenancy rules, latency and throughput targets, availability expectations, and any model or licensing requirements.
  2. Test representative requests and traffic. Compare the actual model versions and configurations you are considering, using realistic prompt lengths, output sizes, concurrency, and traffic variation.
  3. Estimate total cost at realistic utilization. Include provider usage or accelerator charges, GPU capacity and idle time, and the engineering and operations needed to serve and maintain a self-hosted system.
  4. Assess operations and exit options. Decide who will handle scaling, updates, security, and incidents, and check how readily you can change models, providers, or serving infrastructure.

A hybrid arrangement is also possible: a team might use managed APIs for uncertain or difficult requests and self-host selected workloads. Whether that split makes sense depends on the application’s routing, reliability, and operational requirements; it is not an automatic shortcut around the trade-offs.
