Integrate AI into an existing business system by starting with one bounded task, mapping the data and actions involved, and choosing a controlled connection—such as a supported API, connector, or workflow. Preserve existing identity and access boundaries, validate AI outputs, and require human approval for consequential actions. Keep critical business rules deterministic, then monitor the integration and its dependencies.
Start with a bounded business task
Choose a task with a named business owner, a defined input and output, and a measurable quality or time goal. Decide what AI is actually needed for: interpreting language, searching, extracting information, summarizing, recommending, or initiating an action. A narrow workflow is usually easier to secure and maintain than a general-purpose agent with broad access.
Write down what success and failure look like before selecting a model or connector. For example, a workflow might summarize incoming support requests for an employee to review. That is different in risk from automatically changing a customer record or sending a response. Be explicit about whether the AI only proposes an outcome or is permitted to execute it.
Map the data, people, systems, and actions
Trace the complete flow, not just the prompt sent to a model. Include source records, retrieved information, prompts, conversation history, generated content, tools or actions, logs, and support data. For each flow, record:

- Who owns the data and the integration, and which system is the source of record.
- Where data is sent, processed, stored, and logged, including whether it leaves its system of origin.
- Its classification, allowed uses, retention and deletion requirements, and encryption needs.
- Which users, applications, services, and administrators can access it, and what consent or scopes apply.
- What happens when the model, connector, API, or an upstream service is unavailable or returns invalid data.
This map helps identify whether the integration needs read access, write access, or both. It also exposes data copies and failure paths that a simple diagram of the model and application would miss.
Choose the integration boundary
Prefer a supported API or connector where one fits the use case. Compare options against the same practical questions: data freshness; read and write operations; whether data is copied or queried in place; how user permissions are enforced; latency and rate limits; auditability; licensing and terms; and who will maintain the connection. A connector’s existence does not establish that it supports every operation your workflow needs.

These approaches can be combined. For example, a workflow may use a model API to interpret a request, an application API to retrieve records, and an approval step before any write operation.
Microsoft 365-specific options
For organizations using Microsoft 365, distinguish Microsoft 365 Copilot APIs, which provide AI capabilities grounded in Microsoft 365 data, from Microsoft Graph APIs, which are used for data access and manipulation. Federated Copilot connectors can retrieve external data using MCP under the user’s identity while leaving that data in its original location. These are platform-specific choices, not requirements for integrating AI generally. Check current licensing, terms, connector gallery availability, supported experiences, and the operations available for the exact environment and use case.

Preserve identity and least-privilege access
Map the identities involved: the end user, application, service account or service principal, and administrators. Decide whether access should be user-delegated or performed by an authenticated service connection. Keep permissions and scopes as narrow as the task allows, and manage secrets and tokens through controlled storage and lifecycle processes rather than embedding them in prompts or application code.
The AI integration should not become a route around permissions that users or services do not otherwise have. Where user-specific access matters, confirm that the connection enforces the right user’s permissions at retrieval and execution time. External services retain responsibility for their own authorization, privacy, and compliance controls; evaluate those controls rather than assuming your application’s safeguards cover them.

Separate AI suggestions from consequential actions
For an operation that creates, changes, sends, approves, purchases, deletes, or discloses information, treat the model’s output as input to a controlled process—not as authorization by itself. Validate structured outputs against business rules and the expected schema. Define which actions can run automatically and which require confirmation or human approval.
- Check that the requester is authorized for the specific operation and target record.
- Use confirmation or review for actions with material customer, financial, operational, or data-disclosure consequences.
- Design idempotent operations where possible so a retry does not duplicate a payment, message, or record change.
- Set safe retry limits, and define rollback or compensating steps when a transaction cannot simply be reversed.
- Provide a safe failure path, escalation route, and emergency way to disable the integration.
- Evaluate accuracy, safety, and misuse before release and as the workflow changes.
Keep critical calculations, eligibility decisions, authorization checks, and other essential business logic in explicit, testable rules. AI can interpret a request or help select among permitted paths, while deterministic workflow steps enforce what the system is allowed to do.

Choose orchestration to match risk and team capacity
Orchestration determines how the model, tools, services, and approval steps work together. There is no universally best approach; the choice depends on the systems involved, risk tolerance, workload, and engineering capacity.

Whichever style you use, keep high-impact business rules explicit. A more capable agent is not a substitute for clear workflow constraints.
Govern dependencies and operate the integration
Review more than the model provider. Assess third-party data sources, software libraries, APIs, and platform dependencies for security, data quality, bias, intellectual-property concerns, reliability, and availability. Look for incompatible formats, performance bottlenecks, cascading failures, excessive complexity, and weak security at integration points.
Assign owners for the model or provider, prompts, tools, permissions, APIs, data flows, and incident response. Monitor errors, latency, availability, output quality, and attempted or completed actions. Keep audit records appropriate to the data and business process, and make changes to prompts, permissions, tools, and APIs subject to review and testing. Plan how incidents are escalated and how service is safely suspended or restored.

A practical rollout sequence
- Define the task: Name the business owner, input, output, success measure, and whether AI will interpret, retrieve, recommend, or act.
- Inventory the flow: List source systems, data owners, classifications, identities, destinations, logs, retention needs, and failure behavior.
- Select the boundary: Choose the API, connector, or workflow that exposes only the required data and operations; confirm support, permissions, terms, and ownership.
- Constrain access: Configure authenticated connections, narrow scopes, safe secret handling, and user-level access enforcement where needed.
- Constrain execution: Validate outputs, apply deterministic business rules, add approvals for consequential actions, and define retry, recovery, and emergency-disable behavior.
- Evaluate and release: Test normal, invalid, unauthorized, and unavailable-service cases; evaluate accuracy and safety; then release with monitoring and named operational owners.
- Review changes: Reassess the flow when prompts, models, permissions, APIs, connectors, or business rules change.
