Evaluate a startup pitch by scoring the venture’s evidence—not just the presentation—across seven areas: problem and customer, solution and value, market and competition, business model and route to market, validation and progress, team and execution, and communication and Q&A. Publish the criteria, weights, and scoring anchors before the event, then apply the same standards to every team. The right emphasis depends on the competition’s purpose and the venture’s stage.
What should judges look for in a startup pitch?
A strong judging rubric turns broad impressions into specific questions about a venture. The criteria below synthesize approaches published by competitions including Northwestern’s VentureCat, Harvard Business School’s New Venture Competition, and the MIT Climate & Energy Prize. They are a practical starting point, not a universal standard.
1. Problem and customer
Can the team identify who experiences the problem, how significant it is, and how customers handle it now? Look for evidence behind the need, not just a persuasive description. VentureCat, for example, asks whether a significant problem is identified and validated and whether customer groups are identified and sized.
2. Solution and customer value
Does the proposed solution address the stated need, and is its benefit clear to the customer? Ask what changes for the customer and why this approach is meaningfully different from existing options. HBS groups market size, the competitive landscape, and differentiation under its customer value proposition focus; VentureCat treats value proposition and competitive understanding as evaluation areas.

- Aluminum Alloy Housing: Built with a sturdy aluminum alloy shell that aids in heat dissipation and protects against daily wear and scratches. Designed to maintain a stable and secure connection.
- Compact & Travel-Friendly: The ultra-compact design allows the adapter to stay plugged into your device without blocking adjacent ports or adding bulk, reducing wear and tear on your original USB ports.
- 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
3. Market and competition
Is the target market defined, and does the team understand alternatives? Probe the assumptions behind market estimates. A large estimated market is not evidence that customers want this product, and a list of competitors is not a clear account of differentiation.
4. Business model and route to market
Who pays, how does the venture earn revenue, and how will it reach customers? Look for a plausible connection between the customer, the revenue mechanism, and the go-to-market plan. HBS includes the economic model and go-to-market plan; MIT’s climate and energy criteria also address market knowledge and realistic forecasts.

5. Validation and progress
Judge progress against the venture’s stage. Early evidence may include customer research, outreach, tests, or product development; sales may be relevant when the venture is further along. A prototype demonstrates that something has been built, not that customers use it repeatedly. Ask what the team has learned and what milestone comes next. The Hult Prize selection criteria add product-market fit and go-to-market at a later stage, followed by traction and scaling as teams advance.
6. Team and execution
Does the team have relevant expertise, commitment, and coverage of the capabilities needed to execute? Consider its plan as well as its credentials: what important capability is missing, and how will the team address that gap? VentureCat includes expertise, commitment, coachability, and responses to questions among its criteria.

7. Communication and Q&A
Can judges understand the case, follow the presentation, and distinguish established facts from projections? Delivery matters, but confidence, visual polish, or charisma should not substitute for evidence about the venture. Berkeley Lab’s DOE guidance includes presentation quality as a criterion, alongside business and team factors.
A practical startup pitch scorecard
Use this table as a template. If you adopt a 1–5 scale, define what each number means before judging; an undefined number invites inconsistent scoring. The dimensions and prompts below are a synthesis of the cited competition criteria, not a prescribed official scorecard.

| Dimension | What to assess | Evidence question |
|---|---|---|
| Problem and customer | A real, significant need and a defined customer | Who has the problem, how do they handle it now, and what supports the team’s account? |
| Solution and value | A solution that addresses the need with a clear benefit | What changes for the customer, and why is this approach meaningfully different? |
| Market and competition | A defined market, alternatives, and an honest account of differentiation | Who else serves this customer or solves this problem? What assumptions underlie the market estimate? |
| Business model and route to market | A plausible payer, revenue mechanism, and customer acquisition path | Who pays, how much or on what basis, and how will the startup reach them? |
| Validation and progress | Evidence appropriate to the venture’s stage | What has been researched, tested, built, sold, or learned? What is the next milestone? |
| Team and execution | Relevant capabilities, commitment, role coverage, and a thoughtful plan | Why can this team do the work, and what important capability is missing? |
| Communication and Q&A | A clear explanation and credible answers | Can judges understand the case and distinguish demonstrated facts from projections? |
How to apply the rubric consistently
- Set the purpose and stage expectations. Decide whether the event prioritizes, for example, commercial viability, impact, technical execution, or student learning. Specify what counts as relevant progress at each venture stage.
- Publish the criteria and weights before the event. Make clear how each dimension contributes to the result, how ties will be handled, and whether any minimum requirements apply.
- Define the score anchors. Explain what low, middle, and high scores mean using evidence-based descriptions. For example, a high validation score might require documented customer tests or sales appropriate to the stage, rather than an unsupported claim of demand.
- Ask judges to score every team against the same anchors. If the event process permits, have judges score independently before deliberation. This helps keep group discussion from replacing each judge’s initial assessment.
- Record brief evidence notes alongside scores. Note the specific claim, evidence, or unanswered question that informed each rating. This makes scores easier to compare and explain.
- Separate the score from the presentation impression. Give communication its defined place in the rubric, while evaluating the underlying customer, market, business, and execution evidence on their own merits.
Why weights and pitch formats differ
Organizers choose weights to fit a particular event; a published weighting is not a prediction of startup success or investor returns. The examples below illustrate different choices, not competing universal formulas.
| Published example | Criteria or format | What it shows |
|---|---|---|
| U.S. Department of Energy guidance hosted by Lawrence Berkeley National Laboratory, published 29 July 2019 | 10-minute pitch and 5-minute Q&A for LBNL events. Listed weights: Elevator Pitch 1; Market Problem 1; Customer Understanding 1; Value Proposition 1; Competition 0.5; Market Segment 0.25; Business Model 0.5; Team 0.25; Financial 0.25; Presentation Quality 0.5. | A specific format and weighting used in the published guidance for those events. See the DOE pitch competition format and judging guidelines. |
| InnoVEX 2026 contest regulations | Innovation & Uniqueness 30%; Market Opportunity & Problem Fit 25%; Business Model & Traction 25%; Team & Execution Capability 10%; Overall Impression / Investor Appeal 10%. | A distinct weighted rubric, totaling 100%, for that contest. See the InnoVEX 2026 Pitch Contest Regulations. |
| Harvard Business School New Venture Competition | Focus areas include customer value proposition, economic model, and go-to-market plan; the cited judging page does not state numerical weights. | A competition may describe judging priorities without publishing a percentage for every criterion. See HBS judging criteria. |
Adapt the rubric to the competition
A rubric should reflect what the event is trying to recognize. A student pitch event may emphasize problem discovery and learning; an impact competition may give impact explicit weight; a deep-tech prize may focus more on technical execution and financing; and an investor selection process may stress market opportunity, traction, and returns. MIT’s climate and energy criteria discuss execution, financing, market knowledge, and team composition, while Hult Prize includes impact among its universal criteria. Preserve a common scoring method within the event, but do not assume the same weighting fits every purpose.

Common judging mistakes to avoid
- Treating a market estimate as demand. Market size describes a potential opportunity; customer evidence helps show whether people want the proposed solution.
- Treating a prototype as product-market fit. Building is progress, but it does not by itself establish repeat use or a workable route to revenue.
- Rewarding polish over proof. Presentation quality can help judges understand a pitch, but unsupported assumptions should remain unsupported regardless of delivery.
- Using the same evidence bar at every stage. A pre-revenue team and a scaling venture do not have the same opportunity to demonstrate traction. Score what is appropriate to the stage and make that expectation explicit.
- Changing the standard during deliberation. When judges apply consistent anchors and record evidence, discussion can focus on how the evidence fits the published criteria rather than on shifting impressions.
