You can build a credible DevOps portfolio without access to production systems. Show work a reviewer can inspect and reproduce: application checks, CI workflows, infrastructure configuration and plans, controlled release steps, and an operations exercise. Label each project accurately as a local lab, simulation, or proof of concept, and make clear what you ran versus what remains untested.

What a DevOps portfolio can prove without production access

A portfolio can demonstrate how you write and validate code, automate a workflow, describe infrastructure changes, handle release controls, and investigate or recover from a failure. It cannot, by itself, prove that you operated a production service or achieved production outcomes. Keep those claims separate.

Prefer a few complete projects over a long list of tools. For each one, make the evidence easy to inspect: code, tests, workflow files, plans, logs or screenshots where useful, and instructions that another person can follow. A public lab repository such as darestack’s devops-labs illustrates how a project index can point reviewers to implementation notes, scripts, Terraform, playbooks, workflows, and troubleshooting records. Its examples are possible portfolio artifacts, not a universal hiring rubric.

Build a small portfolio in four connected projects

1. Automate checks for a small application

Start with an application that has a straightforward local setup. Add a GitHub Actions workflow that installs dependencies, runs tests and static checks, and builds an artifact or container image. Explain what triggers the workflow, what each check establishes, and where a reviewer can see the result.

Make the workflow evidence specific: link to the configuration, provide the command to run the same checks locally when practical, and state what the build produces. A containerized sample application, its tests, workflow files, and an image-publishing workflow are examples of inspectable artifacts shown in the public lab portfolio.

2. Add infrastructure as code and reviewable changes

Write Terraform for a small environment or a local learning target. Include input validation, useful outputs, a README, and module tests. Show a pull request with a plan and explain the expected effect before any apply. HashiCorp describes speculative plans as a way to review infrastructure changes in pull requests and recommends testing Terraform modules in pre-merge or CI workflows in its Terraform configuration language guidance.

Keep secrets and sensitive infrastructure data out of the repository. HashiCorp warns that state can contain sensitive values and that local state may be stored in plaintext. Do not publish state files, credentials, or sensitive plan data. Also check commit history: removing a sensitive file from the latest version does not erase an earlier committed copy.

3. Demonstrate release controls without claiming a production rollout

Use a GitHub Actions environment named for the actual target, such as demo or staging. Where available, configure branch restrictions, a manual approval gate, and environment-scoped secrets. GitHub documents these features in its guides to managing deployment environments and deployment environments; availability can vary by plan and repository visibility.

If you publish an artifact, you can also demonstrate its build provenance. GitHub describes artifact attestations as a way to establish where and how software was built and to verify software being consumed. See Using artifact attestations for the documented approach. An attestation or a configured deployment workflow is evidence of a build or control, not evidence that a production rollout occurred.

4. Tell one operations story

Choose one exercise with a clear operational question: monitor a local service, add a health check and alert rule, automate backup and restore, or simulate an incident and recovery. Show the symptom, how you investigated it, the evidence you used, the recovery action, and one follow-up change intended to prevent a repeat.

Keep the exercise proportionate to the project. A local service with a documented failure and successful restore is more useful to review than a collection of disconnected tool names. The darestack lab examples include monitoring and Ansible backup/restore work that illustrate the range of artifacts a lab can contain.

Make each repository easy to review

A reviewer should be able to understand the project before trying to run it, then know what success looks like. Include:

  • A short overview and architecture diagram.
  • Prerequisites, setup instructions, and cleanup steps.
  • Exact commands for tests and validation, with expected outputs.
  • Workflow results, logs, or screenshots when they add useful evidence.
  • A section titled “Scope and limitations” that identifies what was local, simulated, deployed, or left untested.
  • A brief decision record explaining the design choice and the tradeoffs you accepted.

Use short-lived branches, pull requests, and review to make changes legible. HashiCorp’s guidance on Terraform configuration also advises against unnecessary sharing of full state. For workflows reused within an organization, GitHub notes that an action or reusable workflow can be shared without publishing it publicly in its documentation on sharing actions and workflows with your organization.

Keep a portfolio index that maps the skills you want to demonstrate to project directories and evidence. The point is navigation: a reader should not have to guess which file contains the tests, plan, runbook, or troubleshooting notes.

Choose projects by evidence, not by tool count

Use these four questions to decide whether a project adds something distinct to your portfolio. They are a practical synthesis of the documented tool guidance and public project examples, not a published scoring framework.

  • Reproducibility: Can someone run the project or its checks with the stated prerequisites?
  • Lifecycle coverage: Does it show a source change moving through validation, packaging, and a controlled release path rather than only one command?
  • Operational depth: Does it address observability, security, recovery, or failure handling at a scale that makes sense for the project?
  • Evidence quality: Are the code, workflow results, diagrams, tests, runbooks, and limitations easy to find and inspect?

If two projects demonstrate the same workflow, improve one or choose a different operational problem instead of adding another tool solely to lengthen the list.

Describe your work honestly

Use labels such as “local lab,” “simulation,” “proof of concept,” or “training project” when they fit. State the environment, the tests you ran, whether a deployment was live, and what was only designed or proposed. For example: “Local Docker-based lab; CI tests and image build run in GitHub Actions; deployment is simulated; no production traffic or cloud resources were used.” Replace those details with what actually happened in your project.

Do not turn configuration into an outcome claim. A workflow file shows an intended or configured process; a successful run shows what happened in that run; neither alone establishes production reliability, availability, or cost savings. One public repository describes itself as a lab index rather than a single production platform and notes that cloud resources may not remain live: darestack/devops-labs.

Likewise, large figures on an individual portfolio page are author-reported claims, not independently verified benchmarks. The page titled Production DevOps Portfolio: Cloud Platform and DevSecOps Engineering reports production workloads, availability, and cost reductions; those figures should not be presented as general expectations or copied unless you have comparable, verifiable evidence of your own.

A practical starting point

  1. Pick one small application with a repeatable local setup.
  2. Add tests, static checks, and a CI build; document how to reproduce them.
  3. Add a modest Terraform project or local infrastructure target, with validation, tests, and a reviewable plan. Keep state and credentials private.
  4. Configure a clearly named demo or staging workflow with only the controls available to your repository.
  5. Complete one operational exercise and record its investigation, recovery, and follow-up.
  6. Write a project index and a “Scope and limitations” section for every repository before sharing it.
