Humanoid robots can handle selected factory tasks, but current pilots and announcements do not show that they can yet be deployed repeatedly and economically across manufacturing. A successful pilot proves a robot performed a bounded task in a particular setting; it does not prove a planned rollout has happened or that the system is ready for scaled production.

The distinction matters because factories need dependable work across shifts, safe interaction with people, and a business case that includes integration and upkeep—not just a convincing demonstration.

What counts as progress—and what does not?

In manufacturing, a pilot is a limited trial in a defined task or facility. A planned rollout is an announced intention, not a count of robots already operating. Scaled production would mean repeatable deployment across operations, with sustained performance and economics that justify expansion. These are different evidence levels, and the current examples span all three only in aspiration—not in demonstrated scale.

Gartner’s January 2026 forecast was that fewer than 20 companies would reach production use of humanoid robots in manufacturing and supply chain by 2028. Gartner also expected most deployments during that period to remain in tightly controlled environments. This is a forecast, not a census of current factory installations. Gartner analyst Abdil Tunca summarized the gap: “The promise of humanoid robots is compelling, but the reality is that the technology remains immature and far from meeting expectations for versatility and cost-effectiveness.”

What factory activity has actually been reported?

The following examples illustrate the difference between company-reported pilot work, a training environment, and plans that have not yet been established as completed deployments. The companies involved are describing their own activities.

BMW Spartanburg / Figure 02 Ten-month pilot during 2025. The robot retrieved and positioned sheet-metal components for welding. BMW’s 2026 account says the pilot took place in production of more than 30,000 BMW X3s; Figure 02 moved more than 90,000 components and operated for about 1,250 hours. These are company-reported figures for one bounded pilot, not evidence of general-purpose performance.
BMW Leipzig / Hexagon AEON BMW described this as the first humanoid pilot in its production network in Europe. Testing began for battery assembly and component production. BMW’s September 2026 report says the robot’s operational debut was in December 2025, followed by additional testing and pilot integration during 2026. The work is described as assessment and testing, not a scaled deployment.
Schaeffler / Hexagon AEON In August 2026, AEON entered Schaeffler’s Humanoid Gym for task training and validation. Hexagon and Schaeffler announced a planned rollout of at least 1,000 robots across Schaeffler operations in coming years. That number is a plan, not a delivered fleet.
POSCO / Persona AI POSCO announced a planned proof of concept for steel-coil logistics in February 2026. The proposed task is to attach crane belts to coils alongside employees. The announcement describes intended testing and possible conditional expansion; it does not report a completed deployment or results.
Agility Robotics / Digit 5 Agility announced the product in September 2026 for material handling, machine tending, kitting, sequencing, and inspection. Agility’s performance and order figures are vendor-reported. It said its battery system offers a 90-minute runtime and nine-minute charge, a 10:1 run-to-charge ratio, and reported more than $300 million in multi-year orders subject to contractual milestones. Those claims do not establish independent field performance or completed deliveries.

BMW’s Spartanburg account also offers a practical reminder that a robot trial changes the work area around it: BMW cited revised safety concepts, additional barriers and partitions, and improved 5G coverage among the lessons. That is useful evidence about integration needs, not proof that every humanoid requires the same setup.

Why is the business case difficult?

Cost extends beyond the robot

A factory has to account for purchase or service costs alongside integration, safety infrastructure, maintenance, downtime, and effects on labor. McKinsey’s 2026 analysis estimates that actuators—the components that produce movement—represent 40–60% of a humanoid robot’s bill of materials. A lower component cost alone would not demonstrate a positive return: the full installed system still has to perform useful work reliably.

Dexterity and adaptability must hold up on real tasks

A humanoid may be attractive where workstations, tools, and access routes are designed for people. That is a potential fit, not a guarantee that a human-shaped robot is the most efficient choice. Gartner identifies limitations in dexterity, intelligence, and adaptability in complex, unstructured settings, as well as integration challenges. A demonstration of one task does not show that the robot can handle variations, recover from mistakes, or move easily to unrelated jobs.

Uptime and work rate matter more than a striking demo

Manufacturers need to know how much time is productive across a shift, how cycle time compares with the process requirement, and what happens when a robot needs charging or human intervention. McKinsey identifies sustained uptime as a commercialization challenge. Vendor figures such as Digit 5’s stated run-to-charge ratio need to be evaluated against the conditions and task mix at the intended site; they are not, by themselves, evidence of sustained factory throughput.

Safe operation is part of the installation

Working near people requires a defined safety case: which areas are guarded, what independent safety controls stop or constrain the robot, and what level of human proximity has actually been validated. McKinsey lists safety without fences as a hurdle to commercial viability. A pilot using barriers is not evidence of safe, unrestricted collaboration, and a close-contact demonstration is not a substitute for documented controls in the target environment.

Factories are integrated systems

A humanoid must fit the site’s workstations, conveyors, mobile robots, execution systems, connectivity, and operator routines. The BMW Spartanburg pilot’s reported changes to safety arrangements and 5G coverage show why facility readiness can be part of the effort. Integration time, operator training, failure recovery, and maintenance should therefore be assessed alongside task performance.

How should a manufacturer evaluate a humanoid pilot?

Start with a defined job and a measurable acceptance test. Compare the humanoid with a purpose-built industrial robot or mobile platform that could do the same work; the relevant question is which option performs best in that facility, not which form looks most versatile.

  1. Specify the task. Record the required work sequence, acceptable error rate, cycle time, expected variation, and when human help is allowed. Avoid broad goals such as “automate material handling” without identifying the actual operation.
  2. Measure reliability over representative operation. Track completed cycles, errors, recoveries, supervision, productive hours, charging, and performance across shifts. A count of moved items or operating hours is useful context, but does not alone show a sustainable work rate.
  3. Map safety and site changes before installation. Define safeguarded zones, barriers, emergency stops, human interaction rules, and any required changes to connectivity or workstations. Treat the controls used in the pilot as part of its cost and operating design.
  4. Calculate the complete economics. Include robot or service costs, integration, safety equipment, maintenance, downtime, and labor impact. Do not treat vendor forecasts or announced orders as proof of return on investment.
  5. Set a scale-up gate. Expand only if the measured task performance, uptime, safety evidence, integration burden, and economics meet agreed thresholds. Keep pilot results, rollout commitments, and deployed production capacity as separate measures.

When will humanoid robots reach production?

They are already being tested in production-related settings, but the evidence available through October 7, 2026, does not establish broad, repeatable manufacturing deployment. BMW reported a bounded production pilot; BMW Leipzig and Schaeffler described testing or training activity; POSCO described a planned proof of concept; and Agility announced a product and conditional orders. Those milestones show industrial interest and development, not a settled timeline for large-scale use.

Gartner’s forecast of fewer than 20 companies reaching production use by 2028 is a cautious guide to the near-term outlook, not a guarantee of when any particular factory will adopt humanoids. Whether they move beyond controlled pilots will depend on task-specific reliability, total cost, uptime, safety, and the effort required to integrate them into existing operations.
