Sonic Adventure was difficult to make because Sonic Team had to invent a workable kind of fast 3D Sonic gameplay while also discovering the game’s direction, rebuilding levels and managing a broad project. Director Takashi Iizuka later described it as one of the most challenging developments of his career. “Hardest” is the developers’ retrospective characterization, not a measured ranking against every game in the series.
There was no proven formula for fast 3D Sonic
Sonic Team could not simply transfer the side-scrolling games’ design into three dimensions. Iizuka recalled trying to bring Green Hill Zone into 3D, only to find that running around it was not fun. The team did not yet know what would make the experience work, and he said there were no comparable 3D games to provide a template. They relied on trial and error as they developed the game. Kotaku’s 2026 account reports Iizuka’s recollection.
The challenge was not just translating familiar scenery. The team had to work out how speed, movement, level layout and player control could combine into enjoyable 3D play. Iizuka summarized the uncertainty in a 2026 interview: “We were figuring it out as we were making it: what the character would look like and how the gameplay would be fun and really work.” Video Games Chronicle published his comments on June 23, 2026.
The team began without a settled vision of the finished game
Iizuka said the developers did not know in advance how the project would come together or what the final game would be: “Nobody really had any idea of how this was going to get done or what the final game was going to be before making it.” The character and the fun of the gameplay had to be worked out during production, rather than executed from a complete blueprint.

That uncertainty also made the director’s role more demanding. Iizuka recalled feeling responsible for showing the project leads what the experience would be, even though he did not yet have a clear picture of it himself. He remembers the period as stressful. His retrospective description to VGC calls Sonic Adventure’s development one of his favorite moments and “one of the most challenging.”
Scale and divided work made it hard to see the whole project
In a 1999 developer interview, producer Yuji Naka described more than 100 people in the development area. That is his account of the people present, not an audited project headcount. Naka said developers often worked on individual sections while also handling other projects, and that no one person could easily see the entire game. Some team members only understood how the pieces fit after development ended and they played the finished work.

Naka’s reaction to the completed game captures how uncertain that process felt: “To be honest, I myself did not imagine it would all come together as well as it has.” The interview, transcribed and translated by Shmuplations, also describes how the team’s growing understanding of the Dreamcast led to substantial changes. Stages had to be rebuilt as the team learned the hardware
Naka said the developers were learning what the Dreamcast could do while making the game, and found that many stages would not work as originally conceived. As the team developed Lost World, it established a standard for how a stage should work, then returned to remake earlier levels. Character designer Kazuyuki Hoshino recalled that designers had to discard earlier work.

This was a consequence of solving two problems at once: determining what the hardware could support and figuring out what level design suited the new 3D gameplay. Instead of applying a finished rule set from the start, Sonic Team had to revise its work after it learned more about both.
The game’s scope extended beyond its main stages
The work also included more than the core action levels. Composer and sound director Jun Senoue said the team began work in 1997 and that he had never encountered a project with that volume of work. In Kotaku’s account, Senoue points to stories for six characters, Chao and Chao Garden, field music and voice acting as unfamiliar demands the team had to manage.

Those elements broadened the production workload while the central gameplay and game structure were still being worked out. The difficulty, then, was not a single technical obstacle: it was the combination of design invention, changing levels, a large divided team and many kinds of content.

Iizuka has also compared the challenge of Sonic Adventure with the work of finding fun in the open spaces of Sonic Frontiers. The design problems were different: Adventure had to make fast movement and staged routes work in 3D, while Frontiers had to make a large space without one prescribed path engaging. Iizuka said the Frontiers team found a workable answer around halfway through development; the cited accounts do not give an equivalent milestone for Adventure.
