AI agents can produce code quickly, but code is only output. The product-engineering work that remains is deciding what should be built, defining acceptable behavior, making trade-offs, and taking responsibility for whether users benefit. Kent C. Dodds puts it simply: “Agents produce output. You own the outcome.”

What “owning the outcome” means

In his September 24, 2026 essay, “You Own the Outcome: Product Engineering in the Age of AI, Kent C. Dodds argues that coding agents change how implementation happens without transferring responsibility for product decisions. An agent can make a requested change; a person still has to judge whether the change addresses a real need and whether its effects are acceptable.

That distinction separates output from outcome. Output might be a merged change or a working feature. An outcome is what happens for the person using it: whether they can complete a task, whether the feature behaves as intended, and whether its costs or side effects are worth the benefit. Dodds presents this as a way to think about the engineer’s role, not as proof of a universal prediction about engineering jobs.

Start by agreeing on the problem

Before asking an agent to implement anything, get clear with the people involved on four questions:

  • GREEN TINTED PAPER REDUCES EYE STRAIN - Soft green engineering paper is easier on the eyes than bright white paper, helping reduce glare under harsh lighting and making extended writing, reading, and detailed work more comfortable.
  • 80 SHEETS OF 20 LB HIGH-QUALITY ENGINEERING PAPER – 8.5" x 11" letter size engineering notebook includes 80 sheets of premium 20 lb paper that helps reduce bleed-through and holds up to extended use for drafting, calculations, and note-taking.
  • COVERED SPIRAL NOTEBOOK KEEPS PAGES SECURE AND PROTECTED – Spiral binding keeps sheets together while perforated edge allows for clean tear-out, durable cover helps keep papers protected from the elements.
  • MADE IN USA QUALITY YOU CAN TRUST – Manufactured by Roaring Spring Paper Products in Pennsylvania for over 100 years, delivering reliable paper quality for consistent performance at school or work.
  • What problem are we addressing? Describe the friction or unmet need, rather than starting from a proposed button or API.
  • Who experiences it? Identify the user and the situation in which the problem occurs.
  • What are they trying to do? State the user’s goal in plain terms.
  • What does “done” mean? Describe the behavior that would show the problem has been addressed, including relevant limits or failure cases.

This shared understanding gives the agent a bounded task and gives people a basis for judging its result. Without it, a fast implementation can still solve the wrong problem.

Ask for options before choosing an implementation

Rather than treating the first generated plan as the answer, ask the agent to outline plausible approaches. Dodds’s decision process considers rough effort, trade-offs, reversibility, and the agent’s recommendation. The agent can help illuminate the choices; the person remains responsible for selecting one.

A useful comparison focuses on the question each option answers, what it costs or risks, and how difficult it would be to change later. The point is not to make every decision elaborate. It is to spend attention where a choice can materially affect users, the product, or future work.

Match review effort to risk and reversibility

Some decisions are relatively easy to revise. Others can become difficult or expensive to unwind once users, integrations, or business rules depend on them. Dodds calls out API names, data shapes, and pricing as consequential decisions that merit care; more reversible choices can move faster.

Suitable for students, professionals, and hobbyists alike, engineering notebook graph paper supports planning, sketching, calculating, and more—perfect for both technical and creative use
  • Give extra scrutiny to hard-to-reverse choices: consider how an API name or data shape will be used by other systems, or how a pricing decision will affect customers.
  • Move faster on reversible choices: where a change can be safely adjusted later, a smaller initial commitment may be reasonable.
  • Include side effects in the risk: a test-like operation may still contact real services, consume compute, or change external state.

This is a risk-based way to direct human attention, not a claim that people must inspect every line of every agent-generated diff. Dodds says he did not read the diff line by line in his example; he relied on a setup and trusted automated gates he had put in place.

Kody’s webhook feature: a smaller slice with explicit limits

Dodds describes building a Kody feature with an agent. He wanted to answer a specific question: would a webhook handler work before real traffic arrived? He chose a synthetic dispatch that invokes the handler with a supplied fixture through Kody’s MCP and API surface.

He did not add a UI button or attempt a full end-to-end ingress dry run. Those alternatives would have covered more of the system, but the synthetic handler dispatch was a smaller slice aimed at the immediate handler question.

Choice What it answers Trade-off or risk
Synthetic handler dispatch with a fixture Whether the handler responds to the supplied event before real traffic arrives Smaller scope, but it does not verify the entire ingress path; the handler may still call real services, and the run consumes compute and counts toward usage.
UI button to initiate a run How a user triggers the feature from the interface Would add a user-facing control beyond the immediate handler check; Dodds deferred it.
Full end-to-end ingress dry run More of the path from ingress through handling Broader than the immediate question; Dodds deferred it. The source does not quantify its effort or cost.

The label matters. Dodds avoided calling the synthetic dispatch a “dry run,” because that could suggest it was harmless or side-effect-free. The handler could still call real services and create side effects. Synthetic runs also consume compute and count toward usage, so they are not costless simply because they use a fixture instead of a real incoming event.

The example shows how product judgment constrains implementation: define the question, choose the smallest slice that can answer it, and name its limits honestly. An agent can help build the slice; a person must decide whether its coverage and risks are acceptable.

Delegation depends on operational controls

Handing work to an agent does not mean removing safeguards. Dodds points to an operating environment that makes delegation more trustworthy:

  • Trusted automated gates that check changes against the project’s expectations.
  • Secret isolation so an agent does not receive unrestricted access to sensitive credentials.
  • Self-healing automations that can recover from routine failures instead of silently leaving work broken.
  • Metrics to reveal what is happening after a feature ships.
  • Unit economics to make the cost of operating the system visible.

These controls do not establish that an agent’s work is correct by themselves. They provide checks and visibility that support a decision about what to delegate and how to monitor the result.

What to spend your time on this week

Choose one feature and apply the sequence to it:

  1. Write the user problem. Name the person affected, what they are trying to do, and what is difficult or missing.
  2. Define acceptable behavior. State what success looks like and any important boundaries or failure cases.
  3. Ask for options. Have the agent describe alternatives, rough effort, trade-offs, reversibility, and its recommendation.
  4. Make the decision yourself. Choose an approach based on user need, risk, side effects, cost, and how readily it can be changed.
  5. Delegate within safeguards. Use the automated gates and access controls appropriate to the task; measure what happens when the feature is used.
  6. Check the outcome. Ask whether the shipped behavior actually helped users, rather than stopping at whether the code was produced.

Dodds discussed these ideas in connection with a talk at a Distillery Tech Night with the React Buenos Aires community. His essay also mentions Claude, Cursor, Devin, and OpenAI as examples of agent platforms that Kody is intended to work alongside; it does not compare or rank them.
