Ecommerce AI projects are more likely to stall or produce poor results when the information they depend on is fragmented, inconsistent, stale, or hard to access. The practical requirement is not necessarily one central database: it is trustworthy, governed data connected to the specific decision the AI must support.
Why data problems undermine ecommerce AI
Retail AI relies on information that often lives in separate systems: product attributes in a catalog, stock levels in inventory software, orders in commerce platforms, and customer activity across stores, apps, and service channels. If those records cannot be matched, refreshed, or interpreted consistently, an AI system may recommend unavailable products, forecast from incomplete sales, or give a service agent a misleading view of a customer.
These are plausible failure mechanisms, not a measured market-wide ecommerce AI failure rate. Salesforce warns that data that is not unified and harmonized can lead to ineffective or inaccurate AI output. A 2026 report by Nisum, as summarized in an ANI-syndicated story, likewise describes fragmented store, ecommerce, and app information. The available evidence supports treating data readiness as a real implementation risk, not claiming that every project fails without a single database.

The figures below come from surveys with different populations, dates, and definitions. They should be read separately rather than combined into one estimate of ecommerce AI failure.

Commercial context matters when interpreting these reports. Fivetran published the summary of the Redpoint Content survey, Epicor commissioned the Forrester study, and Salesforce published the retail survey with the Retail AI Council. These sources help describe reported obstacles; they do not establish that one architecture or supplier causes AI success.
Why centralizing data is not enough
Centralization can make information easier to bring together, but it does not automatically make records accurate, current, accessible to the right people, or suitable for a particular model. Fivetran’s 2025 survey summary says 67% of highly centralized enterprises devoted more than 80% of data engineering resources to maintaining pipelines. It also says 41% of respondents reported that lack of real-time data access prevented timely AI insights. Those findings point to a broader goal: connected data that is governed, maintained, and fresh enough for the use case.

A recommendation engine may tolerate a nightly product refresh, while an inventory decision could need more frequent stock updates. Customer data also requires appropriate privacy and access controls. The right design depends on the decision, source systems, and acceptable delay—not on centralization as an end in itself.

- Start with a decision. Specify the task, such as improving product recommendations, search ranking, demand forecasting, inventory management, pricing, or customer service. Define what a useful result would change operationally or for customers.
- Map the required data and its owners. Identify which systems hold the relevant product, customer, order, inventory, and channel records. Record who owns each source and how often it refreshes.
- Check data quality before integration. Look for missing fields, duplicate records, conflicting identifiers, stale inventory, inconsistent product attributes, and missing consent or access restrictions. Agree on shared definitions and quality checks so that integration does not simply join incompatible records.
- Connect only what the use case needs. Provide the AI system with the minimum necessary data and permissions, at a freshness level appropriate to the decision. Preserve lineage so teams can trace an output to its inputs, and apply privacy, security, and governance controls.
- Assign ongoing responsibility. Name accountable owners for data quality and pipeline monitoring. Product catalogs, suppliers, customer behavior, and demand change; readiness is continuing work, not a one-time migration.
- Pilot and measure against a baseline. Compare the pilot with current operational or customer outcomes before expanding it. Monitor both input quality and downstream output quality, and investigate failures rather than assuming a model issue is always the cause.
These steps reflect concerns raised across retail and enterprise surveys and the operational recommendations in the Nisum report as relayed by ANI. They are a practical synthesis, not a framework validated as a single package by one study.

What the evidence cannot prove
The surveys do not establish a universal causal rule that ecommerce AI fails without centralized data, an ecommerce-only failure rate across the market, or one universally correct technical architecture. Their percentages have different samples, geographies, dates, and definitions.
The Nisum report’s ANI-syndicated 2026 story attributes a figure of “5.5 per cent” to organizations seeing “real financial returns,” but the story does not provide the underlying study, sample, definition, or method. It is not a reliable general benchmark. Vendor examples and executive statements can offer context, but they do not replace independently tested outcomes for a particular retailer.
