Switch tools for a small improvement only when the benefit across the work you actually do is likely to repay the cost of changing. A new app may make one step feel better, but moving your work also takes time to learn, reorient, and transfer information. The “one floor up” comparison is a decision heuristic, not a scientific finding: a slightly better view is not automatically worth the move.

What does switching tools really cost?

The cost is more than installing an app or moving between screens. You may need to learn a new interface, rebuild routines, configure settings, move files and context, and help collaborators adapt. Even after the switch, attention may remain partly occupied by the previous task or tool.

The American Psychological Association explains that cognitive task switching involves time to adjust mental control settings and competition from the task just left behind. That is related evidence for reorientation costs, not a direct measurement of migrating from one software tool to another. The APA also notes that switching costs matter when they conflict with productivity or safety demands. American Psychological Association: “Multitasking: Switching costs”.

In a 2008 paper about complex software applications, usability specialist Will Schroeder describes lost transition time and effort, dissipated focus, and difficulty transferring information as possible inefficiencies. His decision principle is concise: “But gains from using the new tool must offset losses from the work of switching.” The paper is a framework for thinking about tool use, not proof that every switch harms performance. When can a small improvement add up?

A modest gain can matter when it applies repeatedly to a task you do often. A change that saves a little effort each time may be worthwhile over a long period; the same gain may not justify a costly migration if you use the tool only occasionally. Estimate the benefit against the whole task, not just the appealing feature.

For example, a faster way to format one report is less persuasive if you must spend time exporting files, restoring context, or coordinating with colleagues in another system. On the other hand, a tool that removes a recurring bottleneck across daily work may be worth learning even if its advantage looks small in a brief demonstration.

There is no universal break-even time or percentage in the sources here. Treat the comparison as a practical judgment: consider accumulated expected benefit over the period you expect to use the tool alongside the full transition cost. It is a decision framework, not a validated formula.

What evidence says about switching?

People switch tools for reasons beyond wanting a faster interface. An exploratory 2023 Graphics Interface study interviewed 15 knowledge workers and five product teams. It identified reasons involving tool limitations, workflow needs, user preferences, and content requirements. Because it was an interview study, it describes possible reasons; it does not establish how common each reason is or measure a universal productivity effect. Frequent app toggling can also create cumulative reorientation time, but figures from one enterprise sample should not be confused with the cost of a deliberate migration. An industry article reporting a work-graph study involving 20 teams, 137 users, three Fortune 500 companies, and 3,200 workdays says sampled users averaged nearly 1,200 application or website toggles per day and spent just under four hours a week reorienting after toggles. The article also reports that after 65% of switches, users moved to another application less than 11 seconds later. Those are sample-specific findings about frequent toggling, not general averages for workers or estimates of what a single tool change will cost. How to decide whether to make the change

  1. Name the task and the gain. Specify what outcome should improve—such as fewer recurring errors, less time on a repeated step, or access to a necessary capability. Do not treat a feature as an end-to-end improvement until you account for the rest of the workflow.
  2. Check how often you will benefit. Consider how frequently you do the task and how long you expect to keep using the new tool. A small repeated gain has a different case from a one-off convenience.
  3. Count the transition work. Include setup, configuration, learning, retraining, rebuilding habits, and the period before the new tool feels familiar.
  4. Trace information and collaboration. Check whether files, context, collaborators, and adjacent workflow steps transfer cleanly. A gain in one app can be offset by extra work elsewhere.
  5. Look for a substantive reason to leave. A switch is more compelling when the current tool cannot do something necessary, causes recurring errors, or blocks collaboration—not only when another tool looks marginally nicer.
  6. Make the test reversible if you can. Try the alternative on a bounded task and keep a way back that does not risk losing work. This is a practical way to limit documented switching costs, not a separately tested intervention.

When staying put is the better choice

Keep the current tool for now if the improvement is mostly cosmetic, the task is rare, the new workflow would disrupt important handoffs, or the migration effort is unclear and difficult to reverse. That does not mean the current tool is ideal; it means the expected benefit has not yet made a strong enough case for the move.

Switch when the alternative solves a real constraint or recurring problem and its advantages hold across the full task. The right tool at the right time can help complex work; the goal is not to avoid change, but to avoid mistaking a small visible improvement for a net gain.
