When a layoff removes people from customer-facing systems, treat it as a coordinated handoff—not a simple account deletion. First secure sign-in at the approved departure time, then transfer every open customer responsibility, repair the rules and integrations that referenced the departing users, preserve required data, and test that sales and support can still respond.
The safest sequence joins HR, identity administration, CRM administrators, IT or operations, and the managers accepting the work. Account access, record ownership, automation authorship, mail, files, devices, and retention obligations are separate workstreams; completing only one can leave customers unanswered or records inaccessible.
1. Stabilize the departure before changing accounts
Nominate one incident owner and one business owner for each affected team. The incident owner coordinates timing and evidence; business owners decide who should receive accounts, opportunities, leads, cases, approvals, and customer communications. Use the approved HR departure time as the control point for sign-in changes, and document every transfer and exception.

Create a departure register
For each departing person, record:
- Employment end time and the exact time identity access must be blocked.
- CRM profile, role, queues, teams, territories, approval assignments, and group memberships.
- Open accounts, leads, opportunities, cases, tasks, meetings, quotes, renewals, escalations, and customer promises.
- Connected email, calendar, file storage, chat, phone, marketing, billing, support, and integration accounts.
- Dashboards, reports, scheduled jobs, workflows, assignment rules, auto-responses, templates, sequences, and API credentials that name or run as that user.
- Managed devices, recovery methods, security keys, app passwords, OAuth grants, and sign-in sessions.
- Retention, legal-hold, investigation, or audit requirements identified by your legal and records teams.
Do not infer that a disabled identity has transferred its work. It has not. Keep the register as the authoritative checklist until each item has a new owner, a retention decision, or an explicit closure.
#1 Best Overall
Contain risk without destroying evidence
If access must stop immediately, block sign-in through the identity system at the approved time while preserving the data and configuration needed for the handoff. In Salesforce, if a dependency prevents deactivation, Salesforce guidance describes freezing the user as a way to block login while administrators repair assignments. Do not delete accounts or users merely to make an offboarding list look complete.
2. Map dependencies before reassigning anything
Ownership is only one layer of a workflow. A transferred opportunity can still route to a former employee through an assignment rule; a support case can remain visible to nobody if queue membership is not updated; and a dashboard can fail when its running user disappears.
| Dependency area | What to inspect | Required decision |
|---|---|---|
| Customer records | Accounts, contacts, leads, opportunities, cases, tasks, events, renewals, and escalations | Interim owner, long-term owner, or queue for every open item |
| Routing and automation | Assignment rules, auto-responses, workflow or default users, approval steps, alerts, and scheduled processes | Replace the departing reference and test the resulting path |
| Visibility | Teams, territories, groups, queues, sharing rules, private records, and delegated access | Confirm the receiving team can see and edit what it owns |
| Customer communications | Mailbox, calendar, phone numbers, templates, scheduling links, sequences, and open promises | Give a named person or shared queue responsibility and redirect customers where appropriate |
| Technical access | API users, OAuth apps, tokens, keys, app passwords, devices, and sign-in cookies | Revoke or rotate access without breaking an approved integration |
| Data and records | Mailbox contents, OneDrive or other files, CRM history, exports, audit logs, and legal holds | Preserve, share, archive, or delete only under the organization’s retention rules |
Salesforce’s User Offboarding Checklist, published July 7, 2026, names several easy-to-miss references: lead assignment and auto-response rules, default workflow users, dashboard running users, scheduled jobs, and ownership of accounts, leads, and cases. Use those categories as a starting point even if your organization uses another CRM.

Use interim owners first when the final structure is unsettled
Assign a real person or monitored queue immediately, even if territories or headcount plans will change later. A temporary owner should have permission to respond, schedule follow-up, approve a discount, or escalate a case. Record the intended permanent owner and the date for the second review rather than leaving work with the departed user.
Transfer related work together
Move the account and its open opportunities, activities, cases, tasks, and approvals as a set. Review private sharing, team membership, territory access, and delegated calendars after the transfer. Notify affected customers when their contact, support representative, or escalation route changes; do not expose internal employment details.
Salesforce transfer limits and side effects
Salesforce separates user access from record ownership. Deactivation prevents login and preserves historical records and activities, but records can remain owned by the deactivated user until an administrator transfers them. Salesforce’s Mass Transfer Records interface handles up to 250 records at a time. It supports selected record types and associated items, but transfer options can change opportunity or account teams and sharing. Inspect the resulting access after each batch, and use another supported method for larger sets.
Rank #2
Include record types the bulk tool does not cover in a separate worklist. Check open activities, approval requests, queues, team members, and records controlled by custom automation. If the transfer cannot be completed because of a configuration dependency, freeze the user while the dependency is corrected, then complete and verify the transfer before deactivation.
HubSpot ownership and authored assets
HubSpot recommends reassigning a user’s records before removing that user. Its documented behavior distinguishes records from authored assets and activities: some user-created assets and historical activities remain, while scheduling pages are deleted and scheduled sequence emails will no longer log for that user. Include shared templates, meeting links, sequences, and any customer-facing scheduling page in the handoff, not just contact or deal ownership.
4. Revoke identity and application access in the right order
Salesforce
- Export or otherwise preserve information required by your retention and legal processes.
- Review ownership, approvals, workflow references, dashboards, scheduled jobs, assignment rules, auto-responses, teams, and sharing.
- Transfer records and related work, then confirm the receiving users can open and act on them.
- Freeze the user if a dependency blocks deactivation; otherwise deactivate at the approved departure time.
- Recheck integrations and scheduled processes after deactivation. Deactivation is not record deletion and does not perform the ownership transfer for you.
Microsoft 365
Microsoft’s former-employee guidance covers blocking sign-in, saving mailbox data, handling devices, and granting appropriate access to former-employee OneDrive and Outlook information. Decide what must be retained and who needs access before deleting the account. Preserve mailbox arrangements first: Microsoft specifically warns against deleting an account that anchors mail forwarding or has been converted into a shared mailbox. Removing the identity before documenting those dependencies can interrupt customer replies.
Google Workspace
Before deleting a Google Workspace account, review recovery email and phone methods, OAuth access, sign-in cookies, security keys, app passwords, enrolled devices, and data that must be retained. Remove or transfer those access paths in coordination with your identity and retention procedures. Device data removal and account deletion are distinct decisions; document which one applies to each managed device.
HubSpot
Complete ownership transfers and capture the fate of authored assets before removing the user. Validate that replacement users can access shared templates and customer-facing scheduling paths, and identify sequences whose future emails or logging behavior changes when the original user is removed.

5. Repair automation, reporting, and integrations
Routing and responses
Replace references to the departing user in lead assignment, case routing, auto-response recipients, escalation alerts, approval chains, and default workflow users. Send a controlled test lead and support request to confirm the intended owner or queue receives it and that the customer-facing acknowledgment comes from an active address.
Rank #3
Dashboards and scheduled work
Find reports and dashboards that run as the departing user, scheduled exports, data jobs, and calendar or email automations. Assign an active running user with the least privilege needed, then check time zones, recipients, filters, and failure notifications. A dashboard that still exists but runs under an inaccessible identity is not operational.
API and connected applications
Inventory tokens, OAuth grants, service accounts, keys, and app passwords separately from the human account. Revoke credentials that belong solely to the departing person, but do not revoke a shared integration until its replacement credential is installed and tested. Rotate secrets when the departure creates a reasonable compromise risk, and update the credential owner in your documentation.
6. Preserve mail, files, devices, and records
Retention is a business and legal decision, not a side effect of disabling a login. Ask legal, privacy, and records teams whether a hold, investigation, regulatory period, or contractual requirement applies. Preserve the relevant mailbox, CRM history, files, audit trails, and customer correspondence in the approved system; limit access to people with a defined need.

7. Validate customer continuity before closing the offboarding ticket
- Sample transferred accounts, opportunities, leads, and cases from each departing user.
- Log in as each receiving role or use an approved test account to confirm visibility, edit rights, queues, and team sharing.
- Submit or simulate an inbound support request and a new lead. Verify routing, acknowledgment, alerts, and ownership.
- Open dashboards, reports, scheduled jobs, approvals, and integrations that referenced the departing user. Check successful runs and failure notifications.
- Confirm mailbox forwarding, shared-mailbox access, OneDrive or file permissions, scheduling links, templates, and active sequences.
- Review sign-in logs and connected-application access to confirm the former user cannot authenticate through an overlooked token, device, cookie, key, or app password.
- Have sales and support managers sign off on unresolved items, customer communications, and the permanent ownership plan.
Keep evidence of the checks: transfer reports, screenshots or audit entries where permitted, test record identifiers, error logs, and the names of approving managers. This makes a later customer complaint or audit traceable without restoring a former employee’s access.

“The user is disabled, so the work is covered.”
Access removal does not transfer ownership. Restore neither access nor deleted data automatically; instead, use administrative transfer tools or supported exports to identify and reassign the remaining records.
“The bulk transfer completed, but the team cannot see the records.”
Inspect account or opportunity teams, private sharing, territories, queues, and permission sets. Salesforce warns that Mass Transfer options can affect teams and sharing, so compare access before and after the batch and repair visibility explicitly.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errors“Customers stopped receiving replies after deletion.”
Check forwarding, shared-mailbox conversion, auto-responses, templates, sequences, scheduling pages, and integration credentials. Microsoft warns about deleting accounts that anchor forwarding or shared mailboxes; HubSpot documents deleted scheduling pages and changed sequence logging after user removal.
“A workflow or dashboard is still present but fails.”
Replace its running user, default user, recipient, approval step, or scheduled owner. Run it with a controlled test and configure an active failure notification.
“A former employee can still connect.”
Review OAuth grants, API keys, app passwords, security keys, devices, sign-in cookies, recovery methods, and third-party sessions—not just the primary password. Revoke or rotate each credential according to your identity procedure.
9. Turn the incident into a repeatable playbook
After the handoff, convert the register into a maintained offboarding runbook. Require every CRM object and automation to have a current owner or queue, keep service integrations on non-person identities where practical, and schedule periodic reviews of dashboards, jobs, tokens, shared mailboxes, and customer-facing links. Include a named backup owner for sales and support workflows so the next departure starts with continuity rather than emergency discovery.
Vendor interfaces and behavior change. Confirm the current Salesforce, Microsoft 365, HubSpot, and Google Workspace instructions immediately before a mass transfer, deactivation, or deletion, and have legal or records specialists confirm organization- and jurisdiction-specific retention requirements.
