An AI case study should disclose more than a cloud invoice total. Readers need the project scope and reporting dates, every material cost category, the method used to assign shared resources, the pricing and estimation basis, and at least one workload-level unit cost. Those figures must be paired with volume, performance, quality and business outcomes so the economics can be interpreted rather than admired in isolation.

There is no universal official template. Guidance from AWS, Microsoft, Google Cloud and Azure converges on transparent scope, tagging, allocation, unit economics, value measurement and controls. Use the framework below to make a case study reproducible and honest about uncertainty.

The minimum disclosure a credible case study needs

A useful case study lets another team answer five questions: What workload was measured? During which dates? Which costs were counted? How were shared costs assigned? What did the spend produce? Put those answers near the beginning, before any headline savings or efficiency claim.

Disclosure area What to state Why it matters
Scope and period Project name, workload phase, environment, geography where relevant, and exact start and end dates Prevents a pilot, one training run or a production year from being mistaken for the full lifecycle
Cost coverage Training, inference, compute, storage, networking, transfer and other material services; list exclusions Shows whether the number represents the workload or only one invoice category
Attribution Billing export or report, account/project/resource grouping, tags, labels and shared-cost allocation rule Allows readers to judge precision and reproduce the boundary
Pricing basis Billed actuals, modeled estimates or a mixture; list commitments, discounts and credits Separates realized spend from a list-price scenario
Unit economics Numerator, denominator, measurement window, volume and throughput Makes costs comparable as usage changes
Value and performance Business outcome, baseline, quality or latency, and observed result Connects spending to usefulness rather than treating cost as the outcome
Controls and ownership Cost owner, budgets, alerts, anomaly handling and material one-off events Shows how the result is governed and whether it is likely to persist

Define the project boundary and reporting period

Name the workload and lifecycle phase

State exactly what the case study covers: data preparation, model training, fine-tuning, evaluation, deployment, online inference, batch inference, retraining or the complete lifecycle. “Our AI platform” is too broad unless the platform itself is the measured workload. Include the model or use case, the production environment, and the geography when regional pricing, data residency or traffic patterns affect cost.

Use exact dates

Give calendar dates and the time zone used for billing exports. A monthly production figure, a single training run and a six-week pilot answer different questions. If the period contains a migration, launch ramp or unusual incident, mark the boundary and explain why it was included or excluded.

Separate recurring operation from one-time work

Report one-time data preparation, initial training and deployment separately from recurring inference, storage and monitoring. A full-lifecycle total can be useful, but it should not hide whether a large setup expense is being amortized over a forecast number of requests.

Break out every material cost component

Show categories that materially affect the workload instead of presenting one undifferentiated cloud total. A practical breakdown includes:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Model training and evaluation compute.
  • Inference compute, including online endpoints, batch jobs and autoscaling capacity.
  • Fine-tuning, retraining and experimentation.
  • Data preparation, labeling or transformation services when billed through the cloud.
  • Storage for datasets, checkpoints, embeddings, logs and backups.
  • Networking and data transfer, including cross-region or cross-service traffic.
  • Managed AI, orchestration, observability and security services.
  • Software licenses or marketplace charges that appear on the cloud bill.
  • Shared platform resources such as clusters, gateways, schedulers and monitoring.

Identify what is outside the calculation. Common exclusions are employee labor, consultants, hardware depreciation, software purchased outside the cloud bill, support contracts, taxes and business overhead. If labor is omitted, say so plainly; otherwise readers may interpret a cloud-only figure as total cost of ownership.

Show both category totals and the grand total

A table should reconcile: category amounts plus allocated shared costs, less any stated credits or refunds, equal the reported total for the period. Mark categories that are immaterial and grouped under “other” rather than silently dropping them.

Explain how costs were attributed

Identify the evidence trail

Name the billing export, cost-and-usage report, invoice view or telemetry used. Describe the account, subscription, project, resource group, namespace or service identifiers that define the workload. List the tags or labels applied, such as project, team, environment, model, dataset and use case. Google Cloud guidance specifically recommends contextual labels and billing-export analysis for AI activities; Azure guidance similarly points to project, cost center, environment and owner tags.

Describe shared-resource allocation

Shared infrastructure cannot be assigned by assertion. State whether costs were divided by GPU-hours, CPU-hours, memory-hours, storage consumed, requests, tokens, execution time or another utilization measure. Microsoft Learn describes mapping a business unit, such as a sale or user, to supporting services and using utilization data to split shared infrastructure. If utilization data was unavailable, disclose the proxy, the residual unallocated amount and its likely direction of bias.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Handle untagged and ambiguous spend explicitly

Report the value of untagged resources and explain whether they were excluded, assigned to a common pool or allocated proportionally. Do not claim exact workload attribution when billing data or telemetry cannot support it. A range or an “at least” figure is more credible than false precision.

Distinguish actuals, estimates and pricing assumptions

Label each number by its basis

Use clear labels such as “billed actual,” “metered estimate,” “list-price model” or “forecast.” A mixed calculation should identify which line items are actual and which are modeled. State the currency, tax treatment and whether the period follows invoice dates or usage dates.

Describe discounts, credits and commitments

Pay-as-you-go rates, reserved capacity, savings commitments, enterprise agreements, promotional credits and free tiers can produce very different results. Say whether the case study reports realized net spend, an undiscounted list-price equivalent or both. A temporary credit should be shown as a separate adjustment with its validity period; do not present it as a repeatable operating rate.

Document estimation assumptions

For a forecast, give the assumed request volume, token or data volume, instance type, utilization, retention period, scaling policy and pricing date. Explain whether idle capacity is charged to the workload. If prices changed during the period, identify the rate used for each segment instead of blending them without explanation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Publish a meaningful unit cost

Total spend answers “how much was paid?” but not “what did each unit of work cost?” Choose a denominator that matches the use case and define it precisely. Examples include cost per inference, completed task, processed document, data point, generated token, active user or business transaction.

Define the numerator and denominator

For example, cost per inference can be expressed as:

(allocated inference, platform, storage and transfer cost during the period) ÷ (successful production inferences during the same period)

State whether failed, cached, test and internal requests are included. For a business metric, define whether a “transaction” means an order, claim, support resolution or another event. Include the measurement window and total volume so readers can distinguish a lower unit cost caused by genuine efficiency from one caused by a temporary volume spike.

Report throughput and utilization

Pair the unit figure with requests per minute, batch throughput, GPU utilization, average and peak concurrency, or another workload measure. Inference cost changes with request volume and scaling behavior; a fixed monthly endpoint charge divided by a small number of requests will look very different from the same endpoint at production scale.

Connect spend to value, quality and performance

State the intended business outcome

Describe the result the project was meant to achieve: revenue, savings, processing efficiency, adoption, customer satisfaction, accuracy or another decision-relevant measure. Google Cloud guidance recommends examining AI costs alongside measures such as revenue, savings, satisfaction, efficiency, accuracy and adoption.

Provide a baseline

A before-and-after claim needs a defined baseline, period and population. Explain what process, model or service was used before the change, and keep the comparison scope and reporting dates aligned. If no reliable baseline exists, report the observed result without calling it a percentage improvement.

Include quality and operational measures

Cost reductions can accompany lower quality, while higher spend can support greater volume or better outcomes. Report measures appropriate to the workload, such as precision, recall, error rate, human-review rate, latency, availability, time to completion or customer-rating change. Explain trade-offs rather than selecting only the favorable metric.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Relate unit economics to business economics

Google’s guidance reviewed on September 18, 2024, recommends correlating cloud spending with business measures such as revenue per customer or transaction volume to understand unit margins and whether additional spend accompanies profitable growth. Show the business denominator when it differs from the technical denominator, and explain the conversion between them.

Document ownership and financial controls

Identify the team or role accountable for the reported costs and the system of record used for review. Describe budgets, alerts, tagging enforcement, anomaly detection and approval thresholds when they materially shaped the result. Azure guidance recommends assigning billing accounts to projects or teams and setting budget and anomaly alerts. AWS Cloud Adoption Framework guidance covers showback, tagging, shared-cost allocation, cost-and-usage reporting and anomaly monitoring.

Call out unusual events: a failed training run, an emergency scale-up, a region outage, a migration overlap or a one-time data backfill. State the amount or category affected when known and whether it is included in the headline figure. Readers can then distinguish normal run-rate economics from incident-driven spend.

A practical workflow for preparing the case study

  1. Freeze the scope. Write the workload name, lifecycle phases, environments, regions and exact reporting dates before extracting figures.
  2. Export the billing data. Pull invoice or usage data for the same dates, preserving service, account, resource, region, tag and discount fields.
  3. Map resources to the workload. Use tags, labels, project identifiers and telemetry. Create a shared-cost pool for resources serving multiple workloads.
  4. Choose and document the allocation rule. Allocate shared resources with measured utilization where possible; record proxies and unallocated balances.
  5. Reconcile the total. Check that category totals, shared allocations, credits and refunds tie to the source billing total or explain any deliberate difference.
  6. Separate actuals from estimates. Mark every modeled line and publish assumptions, price dates, commitments and expected volume.
  7. Calculate unit economics. Select a meaningful denominator, count the matching workload units and state inclusion rules for retries, failures and tests.
  8. Attach outcome and performance data. Add baseline, business result, quality, latency, throughput and adoption measures for the same or explicitly related period.
  9. Review anomalies and exclusions. Have the cost owner verify one-off events, omitted labor or non-cloud charges, and any material untagged resources.
  10. Publish a reproducibility note. Tell readers which reports, labels, allocation formulas and measurement dates produced each headline figure.

How to compare models, stages or providers fairly

Comparisons are meaningful only when workload scope and reporting periods match. Use the same request mix, data volume, quality target and success criteria where possible. Present total cost and cost per defined unit together, then show volume, latency, quality and business value.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Comparison check Disclosure needed
Scope Same lifecycle phases, services and exclusions on both sides
Period Matching dates or an explanation of seasonal or launch effects
Pricing Same treatment of list rates, realized discounts, commitments and credits
Workload Request volume, data size, model quality target and retry policy
Performance Latency, throughput, availability and quality measures
Value Revenue, savings, efficiency, adoption or other business denominator

If one option uses a shared cluster and another uses dedicated endpoints, explain how idle and shared capacity were treated. Never imply that a lower invoice total is an efficiency gain if it also processed fewer requests or delivered a different quality level.

Common disclosure failures and their fixes

  • Invoice-only reporting: Add lifecycle phases, categories and exclusions so the total has a defined boundary.
  • Unexplained “AI cost” allocation: Name tags, reports and utilization formulas; quantify residual shared or untagged spend.
  • Mixing actual and forecast figures: Label each line and separate realized results from scenarios.
  • Ignoring credits and commitments: Show their value, dates and whether the rate is repeatable.
  • Unit cost without volume: Publish the denominator, time window, throughput and inclusion rules.
  • Savings without a baseline: Define the prior process, population and comparison period.
  • Cost without quality: Add accuracy, error, latency, availability or human-review measures relevant to the workload.
  • False precision: Use ranges or qualification when billing data cannot isolate shared resources.
  • Missing ownership: Identify the cost owner and the budgets, alerts or anomaly process used to manage spend.

A compact disclosure template

Authors can use the following order without treating it as a mandatory industry standard:

  1. Workload and period: project, model or use case; lifecycle phase; environment; geography; exact dates.
  2. Cost table: training, inference, compute, storage, transfer, managed services, shared resources and exclusions.
  3. Attribution note: billing source, account or project grouping, labels, allocation formula and untagged residual.
  4. Pricing note: currency, actual versus estimate, list versus realized price, commitments, discounts and credits.
  5. Unit metric: formula, numerator, denominator, volume, throughput and measurement window.
  6. Outcome panel: business result, baseline, quality, latency and adoption or efficiency measure.
  7. Controls note: owner, budget, alerts, anomalies and one-off events.

This structure makes a cloud-cost claim inspectable without pretending that every organization has identical billing systems or allocation accuracy.
