Customer churn is the loss of customers over a defined period. To reduce preventable churn, first define exactly who counts as a customer and when they count as lost; then measure losses consistently and investigate where customers encounter friction, fail to see value, disengage, or run into payment problems. Churn cannot always be eliminated, and there is no single target that fits every business.

What customer churn means

Salesforce defines customer churn as “the percentage of customers who end their relationship with your business during a specific time period.” The practical meaning depends on how your business defines a customer, the period being measured, and the event that counts as an exit. A subscription service may record an explicit cancellation or non-renewal. A business without contracts may need to treat a customer as lost only after a chosen period without another transaction.

Write those rules down before comparing results. If one report counts cancellations immediately while another treats customers as lost only after months of inactivity, their churn rates do not measure the same thing.

How to calculate customer churn

For a period-based customer churn rate, compare customers lost from the group you had at the start with the number in that starting group:

Customer churn rate = customers from the starting group lost during the period ÷ customers at the start of the period × 100

For example, Salesforce illustrates the arithmetic with 500 customers at the start of a period and 50 of them lost: 50 ÷ 500 × 100 = 10% churn. This is a formula example, not an industry benchmark. Do not add customers acquired during the period to the starting group; they were not at risk of being lost from that opening group.

For consistent reporting, specify the period, the customer definition, and which exit events qualify. Compare equivalent periods and customer groups, and segment results where useful—for example, by product, customer tier, contract type, or acquisition cohort.

Customer churn and revenue churn answer different questions

Customer churn counts accounts lost. Revenue churn measures the recurring revenue associated with those losses. Both are useful: losing one high-value account may have a larger financial effect than losing several smaller accounts, while the customer count reveals how broadly losses are affecting the base.

Keep the two measures separate in reports. Salesforce’s churn-analysis guide provides illustrative calculations of 2% customer churn and 5% revenue churn; those figures demonstrate that the measures can differ and are not typical rates or targets. Be explicit about the revenue base and period used when calculating revenue churn, especially if expansions, contractions, or new business are included in a related metric.

How customers leave—and what may signal risk

Voluntary churn

Voluntary churn happens when a customer chooses to cancel, end a contract, or not renew. Possible issues to investigate include unmet expectations, poor product fit, difficulty adopting the product, and recurring service problems.

Involuntary churn

Involuntary churn follows a payment or administrative failure rather than a deliberate decision to leave. An expired card, outdated billing details, or a failed payment may interrupt an otherwise wanted relationship. A clear, appropriate billing process can help customers resolve these issues.

Declining engagement is a warning, not a cancellation

Falling activity, complaints, or reduced engagement can prompt a timely check-in, but these signals do not prove that a customer will leave. Treat them as reasons to investigate whether the customer is getting value or needs support—not as confirmed churn.

How to reduce preventable churn

Retention work is most useful when it addresses a specific cause rather than applying the same intervention to every account. Vendor guidance recommends practices such as setting clear expectations, monitoring adoption, responding to service issues, and reaching out when engagement falls. These are practical recommendations, not guarantees that a particular action will prevent churn.

  1. Set expectations early. Explain what the product or service does, what customers need to do to get started, and what outcomes are realistic.
  2. Help customers reach value. Provide relevant onboarding, training, or support based on the product and the customer’s needs.
  3. Watch for changes. Monitor adoption, engagement, complaints, and recurring service problems. Use changes to start a conversation or investigate, not to assume an outcome.
  4. Fix recurring friction. Look for patterns across complaints and support issues, then address the underlying process or service problem where possible.
  5. Make payment recovery workable. When a payment fails, use an appropriate process to notify the customer and help resolve outdated or incorrect billing details.
  6. Review outcomes by group. Check whether losses concentrate in particular products, cohorts, customer tiers, or contract types so that responses address the relevant problem.

Use retention alongside churn

Retention measures customers who continue; churn measures customers who leave. They are related views of customer continuity, but the right calculation depends on the business model and the customer definition. HubSpot describes retention as the share of customers who remain over a period. In a subscription setting, renewal or continued subscription may establish that a customer remains; in a non-contractual setting, continued transactions are often the observable evidence.

For businesses without explicit cancellation or renewal events, choose an inactivity window that reflects how often customers normally buy. A customer who has not purchased this week may not be lost if purchases usually happen annually. The Harvard Business School-hosted 2018 review discusses retention in both contractual and non-contractual settings, underscoring why a consistent definition matters.

Why there is no universal “good” churn rate

Churn varies with industry, business model, customer mix, contract length, and the definition used. Salesforce cautions that there is no one-size-fits-all benchmark. A single headline rate cannot tell every company whether performance is healthy.

Instead, compare like with like: use the same measurement rules, examine comparable periods and cohorts, and separate customer churn from revenue churn. A change over time or a concentrated loss in one segment is usually more actionable than an unqualified comparison with a broad industry number.
