In 2025, AI use was widespread among surveyed organizations, but enterprise-wide scaling and measurable financial impact were less common. Companies could expect more experimentation with agents and growing use in tasks such as software engineering, customer service, and information work—not guaranteed returns or a wholesale replacement of employees. The evidence below comes from surveys and vendor reports published during 2025, with Microsoft’s February 2026 agent-security findings clearly marked as later context.

Was enterprise AI actually being used at scale?

Use was common, but “using AI” and “scaling AI across an organization” described different stages. McKinsey & Company’s 2025 survey found that 88% of respondents said their organizations regularly used AI in at least one business function. About one-third said they had begun scaling AI programs across the organization. The first figure includes organizations using AI in one or more functions; it does not mean that nearly nine in ten had integrated AI throughout the business.

Microsoft’s 2025 Work Trend Index reported that 24% of surveyed leaders said their companies had deployed AI organization-wide, while 12% said their companies remained in pilot mode. Those figures should not be combined with McKinsey’s rates: the surveys used different populations, wording, and definitions. Together, they suggest broad experimentation and use alongside uneven organizational rollout, rather than a single settled adoption rate.

Vendor-reported usage figures offer a different view

Product-company figures describe use of those companies’ own offerings, not the whole enterprise market. Microsoft’s fiscal-year 2025 annual report said more than 230,000 organizations used Microsoft Copilot Studio to extend Microsoft 365 Copilot or build agents. OpenAI’s 2025 report said more than 1 million business customers used OpenAI tools and that ChatGPT workplace seats had increased approximately ninefold year over year. These are vendor-reported measures; they indicate activity in those product ecosystems, not independently verified counts of businesses using AI overall.

What were companies using AI to do?

McKinsey’s 2025 survey described use across functions including IT, marketing and sales, knowledge management, customer service, and software engineering. Respondents commonly reported using AI to capture, process, or deliver information; support marketing content; and automate parts of customer service. These are examples of reported applications, not a guarantee that a particular deployment will improve productivity or reduce staffing.

OpenAI’s 2025 report described customers using its tools for more repeatable, multi-step workflows. It also reported that workers in its survey of 9,000 people across almost 100 enterprises said they saved 40–60 minutes per day. That is a self-reported result from OpenAI’s surveyed enterprise users, not an independently measured causal effect or a typical saving established for all workers.

What should businesses expect from AI agents?

Agent adoption was real but early in McKinsey’s 2025 findings: 62% of respondents said their organizations were at least experimenting with AI agents, while 23% said they were scaling an agentic system somewhere in the enterprise. Scaling usually remained limited to one or two functions. These figures describe reported stages of adoption; they do not mean that most organizations had autonomous systems running core operations.

Assistants, agents, and workflow-level systems

Microsoft’s 2025 Work Trend Index offers a useful conceptual distinction: assistants help people with tasks; agents take on specific tasks at a person’s direction; and systems of agents may operate whole workflows under human oversight. Microsoft presents this as a possible progression, not a sequence every company will follow. An organization may use assistants in one department and experiment with more delegated systems elsewhere.

Surveyed leaders were optimistic about the next step: 81% expected agents to be moderately or extensively integrated into their company’s AI strategy within the following 12–18 months, according to Microsoft’s 2025 Work Trend Index. That is an expectation reported by leaders, not evidence that the integration subsequently happened.

Will agents replace or help employees?

The available findings support neither a promise of job replacement nor a claim that all jobs will simply be augmented. They describe tools handling or assisting with tasks and workflows. The practical effect depends on how a company redesigns work, what decisions it delegates, and how people handle review, exceptions, and customer or employee needs. A sound implementation plan should identify which tasks change and who remains accountable for the outcome, rather than treating “AI adoption” as a staffing plan.

How much financial impact had AI delivered?

Enterprise-wide financial impact was not yet routine in McKinsey’s 2025 survey. Thirty-nine percent of respondents attributed some level of their organization’s earnings before interest and taxes (EBIT) impact to AI; most of that subset attributed less than 5% of EBIT to it. That is a respondent-reported attribution, not an audited measure of AI’s causal contribution. Benefits reported for individual use cases do not, by themselves, establish company-wide return.

McKinsey also found that respondents reporting the most value often pursued growth and innovation as well as efficiency. Its high-performing respondents were nearly three times as likely as others to say they fundamentally redesigned individual workflows. This is an association in survey responses, not proof that workflow redesign by itself causes success.

A practical way to measure return

Before expanding a use case, define what “better” means and establish a baseline. Track speed alongside output quality, error rates, user adoption, operating cost, and relevant risks. Then check whether the result persists after deployment and whether time saved becomes a real operational or financial benefit. For example, a customer-service team might measure resolution time and customer satisfaction together, while monitoring how often staff must correct AI-generated responses. This measurement approach follows from the gap between reported use-case benefits and less common enterprise EBIT impact; it is guidance, not a result measured by the surveys.

What risks and controls should businesses plan for?

McKinsey reported that 51% of respondents from organizations using AI said their organization had experienced at least one negative consequence; nearly one-third of all respondents reported consequences stemming from inaccuracy. Respondents also identified issues such as intellectual-property infringement and regulatory compliance. These are reported experiences, not a universal risk rate, and exposure and legal obligations depend on the system, use case, and jurisdiction.

For a specific workflow, document who owns it, what information the system can access, which actions require human approval, and how outputs and actions are logged. Set out how people can flag mistakes, who handles escalation, and how performance and harms will be reviewed. These controls matter particularly when a system can reach sensitive data, interact with customers, or take actions in internal systems.

Microsoft’s suggested governance areas include centralized visibility, least-privilege access, real-time monitoring, interoperability, and built-in protections. These are Microsoft’s recommendations, not an independently established standard. The practical question for a business is whether it can see what its agents are doing, restrict access and actions to what is needed, and review activity continuously. Buying a particular product does not, by itself, guarantee safe or compliant use.

How should a business compare AI approaches?

General assistants, embedded copilots, custom agents, and AI built into internal products or workflows solve different problems. The survey evidence does not establish a universally best platform or provide a controlled vendor comparison. Evaluate a candidate against the work it must do and the controls it needs:

  • Task and workflow fit: Is the task repeated and valuable enough to address? Will the process need redesign before AI can help?
  • Integration and business context: Can the tool use the necessary business data and systems while keeping boundaries appropriate?
  • Reliability and verification: How will people detect, check, and correct inaccurate outputs?
  • Permissions and oversight: What access does it have, which actions are observable, and when is human approval required?
  • Evidence of value: Can the organization measure quality, cycle time, adoption, cost, and risk against a baseline?
  • People and change: Who owns the workflow, what training is required, and how will responsibilities change?

These criteria are decision guidance drawn from the reported scaling, workflow-redesign, measurement, and governance issues; they are not a ranking of vendors.

What the 2025 evidence means for a business

The central takeaway is a gap between trying AI and making it work across an organization. Survey respondents reported broad use and substantial agent experimentation, but fewer reported organization-wide scaling or enterprise-level financial impact. For a business planning its next move, the useful test is not whether it has an AI pilot; it is whether a well-defined workflow improves on measurable outcomes while remaining reliable, governable, and valuable after deployment.
