The main risk is not simply that electric vehicles will succeed or fail. Automakers must match products and factory capacity to uneven regional demand, compete on price and quality, secure batteries and materials, and fund the shift without undermining the businesses that generate cash today. Those pressures interact, and their importance differs by company.

Why the EV transition creates several risks at once

Automakers are managing a change in product mix while continuing to operate large, established businesses. They may need to develop EVs, invest in factories and battery supply, and support legacy vehicles at the same time. If sales, pricing, or policy diverge from a company’s plans, the impact can reach beyond EV results: plants may be underused, suppliers may be renegotiated, and cash available for future investment may shrink.

Market growth alone does not show whether a particular automaker will earn an adequate return. An investor needs to distinguish overall adoption from the company’s own sales, costs, capacity use, and ability to turn investment into profitable products.

EV demand is growing, but not uniformly

The International Energy Agency’s 2026 outlook describes EV adoption advancing across many markets, but demand varies by geography, segment, price, and policy. Its mid-2026 update illustrates why total auto demand and EV demand should be monitored separately: global car sales were down around 5% year over year in the first half of 2026, while electric-car sales in the second quarter were 4% higher year over year and 35% above the first quarter. These are reported figures for the periods stated, not full-year results. The IEA’s full-year outlook is a forecast, not an observed outcome.

Buyers’ willingness and ability to switch depend on vehicle prices and features, range, charging access, energy prices, and available incentives. A growing EV market can still be difficult for a manufacturer whose models miss local price points or buyer preferences, or whose production is concentrated in a market where adoption is slowing. General Motors identifies these factors as influences on EV demand in its 2025 Form 10-K.

When reviewing a company, compare where it sells and builds vehicles with the regions and customer segments driving its growth. Check whether its model lineup fits local needs and whether customer economics depend materially on incentives. Do not infer demand for one company’s products from global EV totals alone.

Competition can make growth less profitable

EV sales leadership is not distributed evenly among established automakers. The IEA reports that Chinese automakers supplied 60% of global electric-car sales in 2025; European automakers and North American automakers each supplied about 15%. It also reports that nearly 75% of electric cars produced globally in 2025 were produced in China.

These figures describe sales and production, not company margins or future stock performance. They do, however, show why incumbents’ competitive positions in combustion-engine vehicles cannot simply be assumed to carry over to EVs. The IEA notes that ICE-focused incumbents hold a much larger share of ICE sales than of EV sales. Volkswagen Group identifies intensifying competition and products that do not meet demand as material risks.

For each manufacturer, assess whether its EVs are desirable and competitive on price, quality, battery performance, software, and production efficiency. Higher unit sales do not guarantee attractive returns if costs remain high or competitive pressure forces prices down. A product launch or sales target is not evidence by itself that a model or EV business is profitable.

Investment, capacity changes, and write-downs can weigh on returns

Moving to EVs involves decisions about platforms, tooling, factories, batteries, and supplier commitments. If actual demand falls short of the assumptions behind those decisions, a manufacturer may have excess capacity, delay or resize projects, renegotiate supplier arrangements, or record impairment and restructuring charges. Investment can weigh on cash before new products generate sufficient returns.

General Motors’ 2025 Form 10-K offers a company-specific example: GM recorded $7.9 billion in charges in GM North America for fiscal 2025 related to EV capacity and manufacturing-footprint realignment. The filing describes a mix of non-cash and cash-related charges; it is not a typical loss estimate for the industry. GM also said further material cash and non-cash charges related to ongoing supplier negotiations were possible in 2026.

When reading a filing, separate an accounting charge from the cash consequences and timing. Review actual EV output against planned output, factory utilization, committed capital spending, supplier obligations, restructuring actions, impairment disclosures, and operating cash flow. A charge described as non-cash may still indicate that earlier investment or capacity assumptions have changed; a cash-related charge also raises the question of when funds leave the business.

Legacy vehicles can fund the transition—and make it vulnerable

Established combustion-engine vehicles can be a source of current cash and a source of risk. GM says cash from its current ICE vehicles funds growth initiatives, including EVs, and that its near-term profitability depends on full-size ICE SUVs and pickup trucks. The company’s statement is specific to GM; each automaker’s powertrain mix and reliance on particular models must be checked in its own filings.

This creates a timing exposure. If customer preferences, fuel economics, or regulation weaken demand or profitability for a company’s established models before its newer products earn adequate returns, both current earnings and the resources available to fund the shift may come under pressure. Compare the company’s powertrain mix, disclosed profitability where available, and cash-generation capacity with its investment and transition commitments.

Battery and materials dependencies can affect cost and production

Battery supply is geographically concentrated. The IEA reports that China accounted for over 80% of global battery-cell production in 2025 and held an even larger position in some active battery materials. Volkswagen Group’s 2025 Annual Report identifies the limited pool of battery-cell suppliers, critical-material cost and availability, supplier distress, and delivery interruptions as risks to scaling EVs profitably.

The exposure is both financial and operational: higher material costs can weaken vehicle economics, while shortages, delays, or supplier distress can disrupt production. A manufacturer may also need to invest time and capital to qualify new suppliers or develop production processes. Diversifying or integrating supply can reduce some dependencies, but it does not remove execution and investment risks.

Policy and trade can change customer economics and costs

Public policy affects automakers through more than one channel. Incentives and emissions requirements can influence customers’ decisions and manufacturers’ product plans; tariffs, trade restrictions, and local-production rules can change costs and market access. Shifts in policy or trade flows can therefore affect both demand and the economics of a company’s supply chain.

The exposure is market-specific. The IEA’s 2026 outlook describes policy uncertainty and changing trade flows; GM links US policy and incentive changes to slower-than-anticipated adoption and reassessment of EV capacity; Volkswagen lists trade restrictions, policy requirements, and geopolitical uncertainty among its risks. These disclosures illustrate different company exposures, not a claim that every government or market has moved in the same direction.

For an automaker with significant sales, production, or sourcing in a particular region, check the relevant current rules and the company’s latest filings. The direction and effect of an incentive, tariff, or emissions requirement depend on its jurisdiction, date, and the company’s footprint; broad statements about policy do not substitute for that analysis.

How to compare automakers’ transition exposure

Use the same questions for each company, but do not turn them into a simple ranking. The dimensions below help identify where plans depend on uncertain assumptions and where the business has room to adapt.

Dimension What to examine
Market exposure Sales, production, and growth by region; reliance on one market, segment, or customer group.
Powertrain economics ICE, hybrid, and EV mix; disclosed profitability where available; whether current ICE cash generation supports transition investment.
Execution Product launches, price competitiveness, capacity utilization, manufacturing flexibility, and software or battery capabilities.
Capital and cash Investment needs, committed capacity, restructuring and impairment disclosures, supplier obligations, and cash-flow capacity.
Supply resilience Battery and mineral sourcing, supplier and geographic concentration, and plans to manage disruption.
Policy and trade sensitivity Exposure to incentives, emissions requirements, tariffs, trade restrictions, and local-production rules.

These are diligence dimensions, not a valuation model or a forecast of returns. The IEA’s market figures describe industry conditions; company filings describe risks and results for individual issuers. Neither type of evidence alone establishes whether a particular stock is attractively valued.
