Short answer: Choose independence if owning your character, controlling your schedule and keeping every business decision matters most—and you can handle or fund production, marketing and administration. Choose an agency if coordinated investment, professional production, sales support, events and roster collaboration are worth accepting a contract, company rules and a negotiated share of revenue. Neither path guarantees growth or income; the right choice depends on what you want to control, what work you can realistically do, and which risks you are prepared to sign for.

What you are actually choosing

“Agency versus independent” is not simply a choice between a salary and a hobby. It is a choice about who owns the virtual persona, who operates the business around it and who carries the downside when plans fail.

An independent VTuber is normally the decision-maker for the channel and character. That person may hire artists, editors, moderators, accountants or producers, but each supplier is engaged for a defined task. An agency places the creator inside a larger business system. The company may finance a debut, coordinate modeling and rigging, sell sponsorships, organize events, operate merchandise and introduce the creator to a roster. In exchange, the creator accepts contractual obligations and gives up some control over money, branding, activity and sometimes intellectual property.

The closest broad industry analogy is a multichannel network (MCN). YouTube describes MCNs as third-party providers that can offer audience development, programming, collaborations, rights management, monetization and sales. YouTube also says a creator does not need to join an MCN to succeed, and that MCN contracts are legally binding. A VTuber agency can go considerably further than a conventional MCN by commissioning a character, managing appearances and claiming rights in the character or business.

Independence: maximum control, maximum responsibility

You decide what the brand is

You choose the character design, name, lore, visual updates, collaborators, stream times, sponsors and public statements. You can change direction quickly when a format stops working. If you own the relevant intellectual property and accounts, you also decide whether to pause, rebrand, sell merchandise or license the character.

You assemble the production team

Independence does not require doing everything personally. You can contract a model artist, rigger, composer, video editor, thumbnail designer, moderator, publicist or bookkeeper. Non-exclusive service agreements let you retain control while buying specialist help. The trade-off is that you must find suppliers, compare quotes, brief them, check quality, pay invoices and resolve disputes.

You carry the operating workload

  • Planning streams, writing titles and descriptions, and maintaining a reliable schedule.
  • Moderation, community management, clips, editing and social posting.
  • Copyright clearance, sponsorship negotiation, invoicing, tax records and accounting.
  • Model maintenance, software, audio, capture hardware, backups and cybersecurity.
  • Merchandise logistics, customer support and fulfillment if you sell products.

Independent work is therefore strongest for creators who value experimentation and have either the time or the budget to build a small business around streaming.

Agency work: coordinated resources in exchange for obligations

What an agency can coordinate

A functioning agency can combine capabilities that are difficult for one person to finance or manage: character design, 2D or 3D modeling, rigging, motion capture, studio space, production crews, public relations, sponsorship sales, merchandise, licensing, ticketed events and legal or administrative support. It may also schedule shared launches, appearances and collaborations among its talents.

These are capabilities, not promises. An agency may offer them only to selected talents, only after performance milestones or only in particular regions. Ask what is included in writing, who pays and how long you must wait for delivery.

You become part of a roster and a brand system

Roster collaboration can introduce a new creator to an existing audience and make large projects possible. It also means following brand guidelines, coordinating calendars and considering how personal decisions affect colleagues and the company. A sponsor, event organizer or platform may require agency approval even when the opportunity reached you directly.

The company relationship must be read as a contract

An agency is not automatically an employer, investor or manager in the legal sense. The agreement determines the relationship. It may describe you as an independent contractor, impose exclusivity, require minimum activity, reserve approval rights or assign ownership of the character and channel. Treat every promise made during recruitment as something that belongs in the contract or an attached schedule.

Compare the two paths on the decisions that matter

Decision area Independent creator Agency creator
Character and likeness You can own and control them if your artist agreements assign the necessary rights. The agency, creator or both may own them; the contract controls use during and after the term.
Channel and audience accounts You normally open and administer the accounts. The company may create, control or require access to accounts; confirm recovery and post-exit access.
Revenue You receive platform and customer payments after platform deductions and your own costs. You may share defined revenue with the agency and may have approved expenses deducted.
Production You fund, schedule or outsource each task. Some production may be funded or coordinated, subject to capacity and priorities.
Brand decisions You choose content, sponsors, collaborators and public messaging. Guidelines, approvals, exclusivity and conduct rules can limit those choices.
Promotion You build discovery through your own releases, collaborations and marketing. Roster cross-promotion, launches and public-relations support may accelerate discovery.
Exit You can stop or rebrand subject to supplier, platform and customer obligations. Notice, termination, post-exit restrictions and ownership clauses determine what you can keep doing.

Ownership and account control come before popularity

A large audience is less valuable if you cannot legally use the persona that attracted it. Before comparing follower counts or debut budgets, list every asset involved:

  • Character concept, illustrations, model files, textures, rigging files and source assets.
  • Character name, logo, lore, catchphrases, voice or likeness rights.
  • Streaming, video, social, mailing-list and community accounts.
  • Music, opening and closing videos, emotes, thumbnails and merchandise designs.
  • Subscriber, customer and fan-community data, including moderation records.

For each item, identify the legal owner, the person who controls the login, whether the right is exclusive, and whether the right survives termination. A clause allowing the agency to use a character is not the same as a clause transferring ownership. Conversely, a promise that you “can keep the model” is incomplete unless it covers source files, commercial use, name rights and derivative designs.

Account control deserves its own written procedure. Confirm who holds the primary email, recovery methods, two-factor authentication, payment profile and domain. If an agency operates the account, require a process for receiving copies of analytics and transferring or closing the account when the relationship ends.

Understand the money before looking at headline revenue

Both paths use several revenue streams

Ads, memberships, donations, sponsorships, merchandise, music, ticketed events and licensing can appear in either model. The difference is who negotiates them, who owns the underlying work and how the receipts are divided.

Platform deductions happen before any agency split

Twitch’s Monetized Streamer Agreement defines “Net Revenue” as money Twitch actually receives after platform and advertising costs, taxes, refunds, chargebacks, discounts, currency-exchange fees and bank or transaction fees. It also states that Twitch and the creator remain independent contractors. This illustrates why a creator should distinguish platform deductions from a separate agency percentage.

YouTube’s guidance says MCNs typically take a percentage from the creator’s portion before paying the creator, and that joining an MCN does not change YouTube’s own revenue share. A VTuber agency may apply additional rules for sponsorships, merchandise, licensing or events, so an MCN comparison is only a starting point.

Use a waterfall, not a headline percentage

  1. Start with the amount paid by the platform, sponsor, customer or event organizer.
  2. Subtract platform deductions, taxes withheld, refunds, chargebacks, currency costs and transaction fees that apply to that stream.
  3. Subtract contractually permitted production, fulfillment or marketing expenses.
  4. Apply the agency percentage to the contract’s defined base—gross, net or a stream-specific definition.
  5. Check the payment schedule, reserve periods, reporting and the right to audit the calculation.

Do not compare an agency’s gross sales figure with an independent creator’s take-home amount. A useful comparison uses the same period and includes model commissions, software, staff, taxes, shipping, event costs and unpaid administrative time.

What agency-scale investment can look like

Cover Corporation’s FY2022/3 investor presentation reported ¥13.6 billion in revenue, 71 hololive production VTubers, 31 channels with more than one million subscribers and a calculated company metric of ¥200 million in yearly revenue per VTuber. The presentation also described investment in 3D modeling, 3D animation, motion-capture studios and live concerts, with revenue coming from streaming, events, merchandise and licensing.

Those figures describe one company’s reported operations and a calculated average, not a guaranteed result for an applicant or an average agency contract. They demonstrate the coordination and capital an agency can bring, while also showing why an agency may need rules, schedules and revenue rights to fund that infrastructure.

The real cost of staying independent

Independence is financially attractive only if you price the work you would otherwise receive from an agency. Build a twelve-month budget that includes:

  • Initial character art, modeling, rigging, revisions and future model updates.
  • Computer, capture hardware, microphones, lighting, backup storage and reliable connectivity.
  • Editing, clipping, thumbnails, moderation, community tools and music licenses.
  • Brand design, advertising, public relations, accounting, legal advice and insurance where appropriate.
  • Merchandise samples, inventory, payment processing, shipping, returns and customer support.
  • Time away from streaming for administration, negotiations and production management.

Then decide which tasks you will learn, which you will outsource and which you will drop. A small, consistent format that you can sustain is usually safer than accepting work you cannot deliver every week.

Control, exclusivity and conduct rules

Ask how much freedom remains after signing. Important restrictions can cover:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Minimum streams, hours, videos, appearances or promotional posts.
  • Exclusive use of a name, avatar, voice, platform or category of sponsor.
  • Approval of sponsorships, collaborations, scripts, thumbnails, merchandise and public statements.
  • Confidentiality, non-disparagement, political speech, personal-account conduct and disclosure of private information.
  • Whether you may operate another channel, accept freelance work or continue an existing persona.

Restrictions are not automatically unreasonable; they can protect a shared brand. The question is whether the promised support and compensation justify the limits, whether the rules are clear, and whether enforcement is mutual rather than discretionary.

Risk, termination and the day after exit

Read the exit provisions before the excitement of a debut obscures them. Determine the contract term, renewal mechanism, termination for convenience, termination for cause, notice period, cure period and consequences of a missed activity requirement.

Then map what happens to each asset: the model, name, logo, channel, videos, music, merchandise inventory, sponsorship commitments, unpaid balances, fan Discord or forum, mailing list and analytics. Check whether you can archive old streams, continue using clips, announce your departure, contact fans or launch a new persona. Post-exit restrictions should state their duration, territory and subject matter rather than relying on broad language.

For an independent creator, the equivalent risk is operational: losing a supplier, having a channel compromised, owing customers for undelivered products or signing an overly broad artist license. Keep backups, written assignments, payment records and a customer-support plan.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Growth: solo experimentation versus roster leverage

An independent creator can test formats without waiting for approvals, pivot to a new audience and collaborate with anyone whose terms are acceptable. That speed is valuable when the concept is still changing.

An agency can create coordinated launches, shared events and cross-promotion among talents. A company sales team may also reach sponsors or licensees who would not answer an individual creator. The benefit depends on whether the agency actively promotes you, how many talents compete for the same opportunities and whether your contract gives you usable data about performance.

A 2025 academic preprint analyzed more than one million hours of public streams from 1,923 VTubers to study income inequality and livestream economics. The scale of variation is a warning against assuming that agency membership, independence, a debut budget or a large roster automatically produces a particular income level.

A practical decision framework

If this is your priority Usually favor Reason
Keeping the character, channel and schedule under your control Independent You avoid transferring or sharing core rights, subject to your supplier contracts.
Professional modeling, motion capture, events and sales without building the team alone Agency Coordinated investment can reduce the number of vendors you manage.
Experimenting with multiple personas or unrelated projects Independent Exclusivity and approval clauses are less likely to restrict tests.
Learning business operations while keeping a single focused brand Either An agency may provide support, but only the contract shows how much guidance exists.
Keeping every dollar of future upside Independent You do not owe an agency share, although you pay all costs and bear all losses.
Reducing launch risk through funding and an existing network Agency The company may absorb or coordinate costs, subject to its priorities and terms.

How to decide step by step

  1. Define the outcome. Write whether your primary goal is artistic control, reliable income, a fast debut, professional events, audience growth, or a sustainable part-time schedule. Rank the goals; conflicting priorities need an explicit trade-off.
  2. Inventory your resources. List your available cash, weekly hours, production skills, existing audience, collaborators and tolerance for irregular income. Include a contingency reserve for model repairs and canceled projects.
  3. Price both paths. For independence, estimate suppliers, software, taxes and your management time. For an agency, model every revenue definition, deduction, minimum activity requirement and unpaid period in the contract.
  4. Audit ownership. Do not proceed until you know who owns the avatar, name, channel, music, merchandise designs and audience data during and after the relationship.
  5. Test the support promise. Ask for deliverables, responsible departments, expected timelines, revision limits and examples of what a typical talent—not only the top talent—receives.
  6. Score the exit. If you could not continue the persona, contact fans or access your work after termination, decide whether that limitation is acceptable before signing.
  7. Obtain professional review. YouTube recommends careful review of MCN fees, services, obligations, duration and termination, and suggests consulting legal counsel. The same caution is appropriate for a VTuber agency agreement, particularly when IP or exclusivity is involved.

Contract checklist before signing

Ownership and licenses

  • Name the owner of every character, model, logo, song, video and design.
  • State whether rights are assigned or licensed, exclusive or non-exclusive, and worldwide or limited.
  • Explain whether you may use the model, name and likeness after termination and whether source files are delivered.

Money and accounting

  • Define gross revenue, net revenue and each permitted deduction.
  • Separate platform deductions from the agency’s commission.
  • Set payment dates, currency, reserves, refunds, chargebacks, tax forms, statements and audit rights.
  • State who pays for models, revisions, travel, merchandise, event production and failed campaigns.

Control and activity

  • List minimum streams, appearances, posts and response times.
  • Identify approval rights for content, sponsors, collaborations, merchandise and public statements.
  • Clarify exclusivity, existing channels, side projects and personal accounts.

Term and exit

  • Record the initial term, renewal, notice, termination for convenience and termination for cause.
  • Specify cure periods, post-exit restrictions, archival rights and treatment of fan communities.
  • Include the governing law, dispute process, confidentiality obligations and responsibility for outstanding customer or sponsor commitments.

Questions to ask an agency directly

  • Who owns the character and model files, and what exactly can I use if we part ways?
  • Who controls the channel login, payment account, email, domain and recovery methods?
  • What percentage applies to ads, memberships, donations, sponsorships, merchandise, music, events and licensing?
  • Which expenses can be deducted before the split, and do I approve them in advance?
  • What production, editing, moderation, legal, sales and marketing work is guaranteed rather than discretionary?
  • How are opportunities allocated among talents, and can I accept an opportunity the agency declines?
  • What activity is required during illness, travel, model repairs or a platform outage?
  • How long does termination take, and what can I say, stream or sell afterward?
  • Can I speak with current or former talents about support, payment timing and exits?

Hybrid approaches can preserve flexibility

You do not have to choose between doing every task alone and signing an all-encompassing agency agreement. An independent creator can hire a producer for a launch, sign a non-exclusive sponsorship representative, commission a 3D model, contract an editor or license merchandise fulfillment. These arrangements let you buy expertise while retaining ownership, provided the written agreements assign or license the needed rights clearly.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A limited agency engagement can also cover one event, campaign or territory instead of the entire channel. Compare the narrower agreement’s commission, exclusivity, term and exit clauses with the value of the specific service. A short project contract is not automatically safer; it still needs ownership and payment definitions.

Common mistakes and how to prevent them

Mistake Why it causes trouble Prevention
Choosing from debut hype alone Excitement hides ownership, cost and exit terms. Review the complete agreement and budget before announcing a decision.
Assuming “support” means guaranteed labor Promotional language may describe optional or capacity-limited services. Attach deliverables, timelines and responsible parties to the contract.
Comparing gross sales with take-home pay Platform fees, taxes, refunds, expenses and commissions are missing. Build a stream-by-stream revenue waterfall.
Ignoring account recovery A creator can lose access to years of videos, analytics and fans. Document credentials, recovery rights and the transfer process.
Signing broad exclusivity Side projects or an existing persona may become a breach. List permitted channels, work and collaborations explicitly.
Skipping legal review IP assignments and post-exit restrictions can be difficult to undo. Have a lawyer in the relevant jurisdiction explain the agreement before signing.

Which path fits common creator situations?

You have a strong concept but little production experience

An agency may be worthwhile if its contract provides concrete modeling, rigging and launch support and the ownership terms are acceptable. An independent launch with hired specialists can work when you can fund it and want to keep all rights.

You already have an audience and a working channel

Independence often has greater leverage because you can negotiate individual services without surrendering an established asset. An agency must offer measurable incremental value—sales access, events, production capacity or promotion—to justify its share and restrictions.

You want a career built around live events and merchandise

Agency infrastructure may reduce the complexity of venues, licensing, production and fulfillment. Insist on transparent accounting and clarity over merchandise designs, inventory, customer data and post-exit sales.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

You need a flexible schedule or expect frequent breaks

Independence avoids minimum-activity clauses, although your audience may still respond to inconsistency. An agency contract should address illness, caregiving, travel, model downtime and platform outages before they occur.

Bottom line

Join an agency when its documented investment and access solve problems you cannot or do not want to solve alone, and when you understand exactly what you give up in ownership, revenue and control. Stay independent when the character and channel are central assets, you value rapid experimentation, or you can assemble support without accepting restrictive terms. In either case, make the decision from a written budget and a reviewed contract—not from promises, averages or the apparent success of another VTuber.
