SaaStr built two inbound paths for event sponsors. The first is Amelia AI, an avatar on its sponsor page running on Qualified, which answers questions, qualifies sponsorship prospects, and books a meeting in the same visit. The second is a self-serve route that gives visitors a personalized prospectus page instead of a static download. SaaStr reports 17,000 prospect conversations over the prior 12 months, about 600 meetings booked for SaaStr AI Annual 2026, and a 60% increase in new business. Jason Lemkin, SaaStr’s founder, presents these as company-reported figures. They are not independently audited, and SaaStr does not publish a controlled comparison that isolates the agent’s effect. The sections below separate what SaaStr built, the order it built it in, what it says it measured, and what would have to be true for another company to get similar results.

What SaaStr says it replaced

The old sponsor intake was a long contact form, round-robin assignment to sales reps, and a response lag of roughly one day. SaaStr moved the sponsor conversation onto its sponsor page, because visitors who reach that page are already considering event sponsorship. That placement is the core design decision: the agent sits at the point of highest intent instead of the homepage.

Route one: the on-site agent

The avatar answers questions in real time. It asks about sponsorship goals and budget, separates three goal types (lead generation, brand awareness, and speaking), asks which competitors the prospect is watching, and then books a meeting directly. The practical benefit SaaStr describes is on the sales side: the human call starts with information the prospect has already given, so the rep does not repeat basic discovery.

Route two: the self-serve prospectus

Some visitors do not want to talk to an avatar. SaaStr kept a path for them. A static Google Slides download was replaced with a company-specific, tokenized prospectus page. According to SaaStr, Microsoft Clarity heat maps activity on that page, and the system waits about 10 minutes for a visit to finish before acting. It then checks first-party signals: prior site visits, outbound activity, ads, newsletter subscription, event attendance, speaking history, and prior SaaStr coverage. The system generates a personalized pitch. A human reviews or edits that pitch before it is emailed, and the same prospectus URL can be updated in place later.

The back-end stack

The companion teardown describes the internal stack. These are SaaStr’s own choices, and its guide says other products can work:

  • Qualified hosts the on-site agent.
  • 10K, built on Replit, serves as the backend dashboard and work queue.
  • Salesforce remains the system of record.
  • The integration routes information to email, Slack, dashboards, and Salesforce.
  • A custom booking link ties a prospect’s company and prospectus activity to booking behavior.

The implementation sequence

SaaStr’s guide recommends a stair-step build rather than launching the whole system at once. The order below follows the sequence it describes.

  1. Start on the highest-intent page. Put the agent on the sponsor page, not the homepage, and replace the long form with a conversation that asks for the same qualifying information.
  2. Define the qualification questions before launch. Capture goal type (lead generation, brand awareness, or speaking), budget, and competitors, and make booking the agent’s job.
  3. Route each booked meeting and its context into the CRM and team channels. Salesforce holds the record; email and Slack carry alerts. In SaaStr’s setup the rep sees the agent’s notes before the call.
  4. Add the self-serve path after the agent is working. SaaStr added its self-serve personalization and analytics after the on-site agent was already operating.
  5. Layer in first-party signals and human review. Use the 10-minute visit window, the signal checks, and a reviewer who edits the generated pitch before it is sent.
  6. Clean up the backend before scaling it. SaaStr reports that its internal backend quality worsened as data and API connections accumulated, and improved after cleanup and modularization.

Reported outcomes and what each figure covers

SaaStr publishes several sets of figures across its guide, a 2026 teardown, and a separate 2026 article. They measure different things over different periods, so they should not be combined into a single conversion rate.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Measure Reported value Source (2026) Scope as stated
Prospect conversations 17,000 in the prior 12 months Lemkin guide Inbound agent conversations; company-reported, no audit
Meetings booked About 600 Lemkin guide Tied to SaaStr AI Annual 2026
Meetings (separate report) 614 Separate SaaStr article Distinct report and event framing; the article states the meetings did not all close
Average ticket size About $85K Separate SaaStr article Reported in that article’s event framing
Website sessions About 3 million in the last year SaaStr teardown Last-year window as stated in the teardown
Sessions (separate report) About 2.25 million Separate SaaStr article Different framing from the teardown figure
Interactions About 402,000 Separate SaaStr article Not broken down by route in the source
Average contract value Roughly $90K ACV SaaStr teardown As described in the teardown
New business 60% increase Lemkin guide Attributed to the self-serve agent and the inbound agent together
Inbound new business 60% more SaaStr teardown Labeled as inbound only; the guide’s attribution is broader
Sponsorship revenue 2.1x year over year SaaStr teardown Year-over-year comparison
Renewals 60% ahead year to date SaaStr teardown Year-to-date comparison
Outbound revenue Up 124% SaaStr teardown Outbound activity, not inbound

Two points need care. The 60% figure appears in two forms: the guide ties it to both agents combined, while the teardown labels it inbound new business. Also, SaaStr itself notes that some conversations were low-value, so the 17,000 count measures activity rather than qualified demand. Meetings and closed deals are the more meaningful measures, and the separate article’s note that not all 614 meetings closed is the clearest signal of that gap.

Agent-led and self-serve routes compared

The two routes answer different buyer preferences. SaaStr does not publish a controlled comparison of their conversion, so this table describes how each works rather than which one performs better.

Factor On-site agent (Amelia AI on Qualified) Self-serve prospectus
Response speed Real time, during the visit Prospectus follows a visit that ends after about 10 minutes; a human reviews the pitch before email. SaaStr’s account does not state a send time.
Buyer preference Buyers who want a conversation Buyers who want “the packages and the pricing, not a conversation, at least not yet”
Qualification context Goals, budget, competitors, and booking intent gathered in chat First-party signals such as prior visits, outbound activity, ads, newsletter, event attendance, speaking history, and prior SaaStr coverage
Outcome reporting Conversations and meetings reported at company level Not reported separately; not stated in SaaStr’s account
Ongoing upkeep Agent question quality and CRM mapping A tokenized page per prospect, pitch review, and in-place updates to the same URL

  • Audience. SaaStr says the approach suits its tech-centric, increasingly AI-native sponsors, who often run discovery themselves and may treat an agent-mediated process as part of evaluating an AI event. A buyer who is content to schedule with a person later may not care about an immediate agent interaction. This is SaaStr’s observation about its own audience, not a general rule for B2B buyers.
  • Traffic and deal size. The reported scale includes about 3 million sessions and an ACV near $90K. A company with far less traffic or smaller deals would see a different volume of conversations and a different economics of each meeting.
  • Measurement. The guide does not disclose the full cohort definition, the conversion denominator, the statistical method, or any counterfactual for the 60% figure. The headline lift cannot be treated as an independently established causal effect.
  • Data hygiene. SaaStr reports that backend quality degraded when data and APIs accumulated, and recovered after cleanup and modularization. Any team building on this model inherits that maintenance load.
  • Internal access. SaaStr describes some sales team members having less direct access to the backend than others.
  • Unified experience. In the teardown, a single experience across the agent-led and self-serve paths is described as a future goal, not a completed feature.
  • Proof points. When writing prospect-specific material, SaaStr says it used public or anonymized customer results. A company without such results would need a different source of proof.

A checklist before building a similar agent

  • Identify one high-intent page where buyers already ask for pricing, packages, or a meeting.
  • Write the qualification questions and decide which answers mean “book now” versus “send information.”
  • Choose one system of record for the CRM and confirm the agent’s output maps to it.
  • Track meetings that close and deals that close, not only conversations.
  • Keep a self-serve path for buyers who do not want an avatar conversation.
  • Assign a person to review generated outreach before it is sent.
  • Schedule data cleanup and API review before adding new sources.

Tools named in SaaStr’s account (Qualified, Salesforce, Microsoft Clarity, and Replit) are the company’s stack choices. Nothing in its guide requires any of them.

The Bottom Line

SaaStr’s account is a credible, detailed description of an inbound agent placed on a high-intent sponsor page, paired with a self-serve path for buyers who do not want to talk to an avatar. The headline figures (17,000 conversations, about 600 meetings, and a 60% lift in new business) are company-reported and scoped differently across its own publications, so they show what SaaStr says happened rather than what another company should expect. The most transferable lessons are the placement on the highest-intent page, qualifying before booking, and cleaning up data before scaling.
