Review your CRM every quarter for inaccurate or duplicate records, outdated fields and pipeline stages, excessive access, failing automations or integrations, and reports that no longer reflect the way the business works. Before bulk cleanup or structural changes, make a recoverable backup, test the change on a limited set, and verify the results afterward. The checklist below turns those reviews into a repeatable process without assuming one CRM platform or a universal data-quality target.
1. Measure the current state before changing anything
Start each quarter by capturing a baseline. Use your CRM’s reports, duplicate rules, data-quality tools, and integration or workflow logs where available. Record what you can compare with the next audit:
- Duplicate records by type, such as contacts, accounts, leads, or other objects.
- Records missing required information, with inconsistent formats, or with no clear owner.
- Stale records and records that may need archiving under your retention policy.
- Workflow errors, integration failures, sync discrepancies, and unexpected record creation.
- Inactive or departed users, permissions that need review, and unusual report results.
Use the first audit to establish your own baseline. The vendor guidance cited here does not establish a cross-platform quarterly benchmark or a universal acceptable duplicate rate, so do not treat an arbitrary percentage as a standard.

Check duplicate contacts, accounts, leads, and other important record types using the matching rules, duplicate reports, or scheduled detection jobs available in your CRM. Salesforce documents record-level duplicate handling as well as org-wide duplicate jobs; Microsoft Power Platform documentation describes regular checks and scheduled bulk duplicate-detection jobs. The exact controls and labels vary by product and configuration.

Set merge rules before applying them
- Define which record survives and how conflicting values are resolved. For example, decide which source is authoritative for email, ownership, consent, and status rather than assuming that the newest record is always correct.
- Identify related records, activities, and associations that must remain attached to the surviving record.
- Filter and test a limited subset first. Inspect the proposed matches and field outcomes before applying the rule to a larger group.
- Normalize formats and correct ownership as part of cleanup only when the intended values and responsible owners are clear.
- Archive or delete records only in line with your retention policy and applicable legal or business requirements.
Do not treat a duplicate match as proof that two records represent the same person or organization. Review uncertain matches manually, especially where merging could overwrite distinct consent, relationship, or service history.
3. Audit fields, definitions, and data standards
Review custom properties and fields for unused, duplicated, or ambiguously named definitions. HubSpot’s administration guidance recommends a quarterly property audit and documenting custom properties in a data dictionary; its broader data-quality guidance also points to schema mapping, field-level permissions, validation rules, and data-quality dashboards.

- Confirm each important field has a clear definition, an accountable owner, and a known business use.
- Check required fields, accepted values, formatting rules, unique identifiers, lifecycle stages, and ownership conventions.
- Find fields that duplicate another field or have unclear meanings, and decide whether to retire, consolidate, or clarify them.
- Check whether sensitive fields have appropriate visibility and editing controls.
- Document approved values and definitions in a data dictionary so that users and integrations apply the same standards.
Before renaming, retiring, or changing a field, identify its use in workflows, integrations, forms, and reports. A field that appears unused on a record layout may still support downstream processes.

Compare the CRM’s sales or service pipeline with the process teams actually follow. Salesforce checklist guidance recommends mapping the stages a lead moves through and checking that the CRM matches that process; HubSpot recommends conditional pipeline stages and handoff rules.

- Verify stage names, order, entry and exit criteria, and any stage-gated required fields.
- Check that close dates, amounts, lifecycle stages, and ownership are populated and used consistently.
- Confirm that routing rules send records to the right person or team and that handoffs include the context the next owner needs.
- Review service-level expectations and escalation or follow-up steps where they apply.
- Remove or revise stages and fields that no longer represent a meaningful business step.
Document process changes before editing the pipeline. Otherwise, users may follow one process while automation, reporting, and required-field rules enforce another.
5. Review users, permissions, and sensitive-data access
Audit active users, departed users, role assignments, administrator access, field visibility, and rights to export or delete data. Confirm that access to sensitive information matches job responsibilities. HubSpot guidance covers team and field-level permissions; Salesforce’s checklist guidance includes access controls and data-residency and compliance considerations.

- Deactivate accounts for people who have left or no longer need access, following your organization’s offboarding process.
- Check who has administrator privileges and whether each administrator still needs them.
- Review role, team, and field-level access, including permissions to export, edit, merge, or delete records.
- Check access for service accounts and integration users as well as named employees.
- Where relevant to your obligations, confirm that the CRM’s data residency and compliance controls fit your organization’s requirements.
6. Inspect workflows, integrations, and sync behavior
Inventory workflows, webhooks, imports, sync connections, and integration users. Review error logs and recent changes for failures, duplicate creation, stale field mappings, disconnected tools, and automations that no longer reflect the process. HubSpot’s data-quality overview includes integration failures and workflow issues; its integration documentation warns that overlapping transfer and sync mechanisms can create duplicates.
- Confirm each active automation and integration still has a business owner and a defined purpose.
- Look for failed runs, unexpected volume changes, stale credentials, and records that stop syncing or sync more than once.
- Check field mappings and direction of sync, particularly after field, stage, or ownership changes.
- Identify overlapping imports, transfers, and syncs that could create competing updates or duplicate records.
- Test important workflows with representative records and verify both the expected outcome and the handling of exceptions.
Make changes in a controlled order: a field or pipeline change can affect automations and integrations that depend on it. Validate those dependencies before considering the change complete.

7. Back up before bulk cleanup or structural changes
Before bulk merges, deletions, schema changes, or major automation edits, create an export or other backup that your organization can use to recover the affected data. HubSpot explicitly recommends a backup export and testing merge logic before bulk changes; Salesforce migration guidance recommends a complete backup and post-change validation. Available backup and recovery options depend on the product, edition, and configuration, so confirm what your CRM actually preserves and how restoration works.
- Define the change scope and capture the relevant records, fields, relationships, and configuration before editing.
- Export or otherwise back up the data, and confirm that the file or recovery point is accessible to an authorized administrator.
- Test merge, deletion, or transformation logic on a filtered subset and inspect the results.
- Apply the approved change in a controlled batch, keeping a record of what changed and when.
- Afterward, validate record counts, field values, relationships, workflows, integrations, permissions, and affected reports.
A backup is useful only if it contains what the change could affect and can be restored or used to reconstruct the records. Do not begin a high-impact cleanup until you understand the available recovery path.
8. Validate reports, dashboards, and follow-up ownership
Check pipeline, conversion, forecast, activity, and service reports for fields or stages that have changed. Reports and dashboards are outputs of the data model: when a field definition or pipeline stage changes, review the affected filters, calculations, and visualizations too. Salesforce and HubSpot both describe reliable reporting as dependent on accurate, governed data.

- Confirm key reports still include the right records and use current field definitions and stage values.
- Investigate anomalies in totals, conversion rates, forecasts, or activity rather than assuming they are genuine business changes.
- Assign each cleanup or remediation item an owner and due date, and record unresolved risks for the next review.
- Keep an audit note of decisions, changes, validation results, and remaining work.
Run the review as a four-week quarterly cycle
A four-week cadence helps separate measurement and controlled cleanup from access review and final validation. Adapt the timing to your organization’s size, data volume, and change controls.
- Week 1 — Measure: establish the baseline using the records, errors, users, and reporting signals listed above.
- Week 2 — Clean safely: complete approved record cleanup using documented merge and retention rules, with a backup and a limited test before bulk changes.
- Week 3 — Review controls: work through field definitions, pipeline rules, permissions, workflows, and integration dependencies.
- Week 4 — Validate and document: verify changes against the affected records and reports, test key automations, and assign owners and due dates to unresolved items.
Repeat the same measures next quarter so movement is comparable over time. Platform-specific steps vary: Salesforce, HubSpot, and Microsoft Power Platform document different ways to handle duplicate detection, data quality, permissions, and automation. Use the controls available in your product and plan rather than assuming every CRM exposes identical features.
