Software-defined vehicles (SDVs) move an increasing share of a car’s functions into software that can be centrally managed, connected and updated. That architecture gives automakers a way to add capabilities after sale and use AI for more adaptive interfaces, personalization and driver assistance. It does not mean every vehicle function is remotely upgradeable, that announced AI features are already delivering better results, or that future software will be free.
The important shift is strategic: the vehicle’s software layer is becoming as important to the ownership experience as its mechanical platform. Automakers must still decide who controls that layer, how safety-critical data is governed, what updates can be delivered remotely and whether customers will accept subscriptions for features they already bought the hardware to support.
What makes a vehicle software-defined?
An SDV is an architectural change, not simply a large dashboard display or a voice assistant. Software determines a growing share of vehicle behavior and user-facing functions, while more computing is consolidated into powerful domain or zonal controllers.

From many control units to domains and zones
In a conventional distributed design, separate electronic control units (ECUs) handle functions such as lighting, braking and climate control. Domain architectures combine related functions under fewer controllers. Zonal architectures organize the vehicle by physical areas and connect those zones to one or more central computers.

Consolidation can reduce wiring complexity and make it easier to change functionality through software. The International Energy Agency (IEA) notes that most manufacturers are in a transition rather than at either pure extreme: existing distributed systems are being combined with newer domain, zonal or centralized elements.
Why the architecture affects the experience
Centralized compute and common software layers can let an automaker coordinate the cockpit, connectivity, driver assistance and vehicle controls more consistently. They can also make iterative development and remote updates more practical. The trade-off is greater dependence on a small number of computers, operating-system layers and data pipelines. A failure or security issue in a central component can affect more functions than a fault in one traditional ECU.
What over-the-air updates can—and cannot—do
Over-the-air (OTA) capability allows an automaker to send software to a connected vehicle without requiring a workshop visit for every change. The IEA identifies several possible uses:
- fixing software defects;
- adjusting performance or tuning functions;
- installing cybersecurity patches;
- adding or changing features; and
- updating connected services.
OTA support does not prove that every component can be updated remotely. Safety-critical hardware, damaged components, electrical work and some calibration tasks may still require service-center equipment. The scope depends on the vehicle’s network design, certification process, connectivity and the automaker’s update policy.

Software can therefore extend a vehicle’s improvement cycle beyond the point of sale, but the benefit is conditional. Owners need to know which systems are covered, how long updates will be supplied, whether installation can interrupt use and what happens if an update fails.
How AI is intended to change the in-car experience
Personalization and prediction
Honda describes AI as a way to recognize surroundings and personalize advanced driver-assistance systems (ADAS) and digital UX. Its planned system may learn a driver’s tendencies and make predictive suggestions from accumulated choices. This is a stated future capability, not independent evidence that Honda vehicles have already produced better user outcomes.
In practical terms, personalization could include preferred routes, charging or climate settings, media choices, display layouts and the timing of suggestions. The usefulness depends on accurate context and controls that let occupants inspect, correct or disable the system. A model that guesses incorrectly can be more distracting than a conventional menu.

Generative AI can make interaction more conversational, but a fluent answer is not the same as a safe command. Systems must distinguish harmless requests from actions that affect propulsion, steering, braking or driver attention, and they need predictable fallback behavior when connectivity or the AI service is unavailable.
Driver assistance and vehicle behavior
AI may also interpret sensors for ADAS or help tune vehicle dynamics. Those uses sit closer to safety-critical functions than entertainment or recommendations. Automakers therefore need validation, monitoring, clear responsibility for errors and update processes that preserve regulatory compliance. Corporate announcements describe intended capabilities; they do not by themselves establish measured safety or customer benefits.
How automakers describe their SDV strategies
The following approaches come from the companies’ own strategy and partnership descriptions. They are not evidence that every planned feature is currently delivered.

| Survey finding | Reported result | How to read it |
|---|---|---|
| SDV initiatives sourced internally | 41% of Chinese automakers versus 27% of Western automakers | Respondents’ reported sourcing strategies by region. |
| Technology-stack model | 59% of Chinese automakers reported decoupled stacks; 70% of Western automakers reported single “patched” stacks | A survey comparison of stack approaches, not a universal industry classification. |
| Architecture | 39% of Chinese automakers reported central/zonal architectures; 67% of Western automakers reported hybrid architectures | Reported architecture mix among the surveyed groups. |
| Feature monetization | 94% of Western automakers reported monetizing less than half of their SDV features | The release attributes this largely to technical constraints and customer resistance. |
AlixPartners executives argue that Chinese automakers and technology companies have gained substantial control over SDV capabilities. Those statements are consulting-firm opinions, not neutral measurements. They do highlight a real strategic question: control of cloud services, AI models, compute, middleware and the interface can determine both product differentiation and future revenue.
Who controls the operating system and the data?
Consumer-technology operating systems and specialist suppliers can accelerate development by providing mature tools, connectivity and AI services. The IEA also identifies provider dependency, data governance and control of the in-vehicle interface as unresolved concerns.
- Interface control: an automaker that owns the software layer can shape navigation, voice, media and paid services; a platform partner may set important parts of that experience.
- Data governance: location, driving behavior, cabin preferences and sensor data need defined purposes, retention rules and access controls.
- Resilience: essential functions should remain safe and usable when cloud services, mobile networks or third-party AI systems are unavailable.
- Cybersecurity: a connected vehicle needs authentication, secure update delivery and monitoring throughout its support life.
- Accountability: contracts and product documentation should make clear who is responsible when an AI recommendation, update or service fails.
Will vehicle features become subscriptions?
Software can be sold in several ways: included with the vehicle, unlocked by a one-time payment, charged per use or offered through a recurring subscription. The IEA says the customer’s lifetime cost depends on the automaker’s model and the choices the customer makes.
A subscription can pay for continuing cloud compute, connectivity or frequently updated services. It can also make ownership more expensive over time for a function whose supporting hardware was included at purchase. Before buying, compare the vehicle price with the cost of desired features over the expected ownership period, check what remains usable after cancellation and confirm whether an account or network connection is required.

The commercial challenge is visible in the AlixPartners finding that 94% of surveyed Western automakers reported monetizing less than half of their SDV features. Technical limits and customer resistance may both explain the gap. Better software does not automatically create a business model customers will accept.
What drivers should verify before buying an SDV
- Update scope: ask which systems receive OTA updates and which still require a dealer or service center.
- Support duration: find the promised software and cybersecurity-support period, not just the vehicle warranty.
- Feature pricing: distinguish included functions from one-time unlocks, subscriptions and pay-per-use services.
- Offline behavior: check what happens to navigation, voice, assistance and remote controls when connectivity is lost.
- Data controls: review collection, sharing, deletion and account-transfer policies.
- Safety boundaries: identify which AI functions are convenience features and which affect ADAS or vehicle control.
Where standards and implementation stand
An ITU-T work-programme entry for in-vehicle generative HMI describes a proposed closed loop: interaction events pass through service layers to vehicle hardware, and vehicle status returns to the interface. The page records initial registration on 29 July 2026 and a last update on 6 August 2026. It is a work-programme entry, not evidence of a finalized or adopted recommendation.
That distinction matters across the SDV market. Roadmaps, supplier announcements and targets show direction, while delivered features, update coverage, reliability, safety results and ownership costs require separate confirmation for each model and region.
The road ahead
SDVs give automakers a mechanism to keep developing a vehicle after sale and to make the cockpit more adaptive. AI could reduce menu friction, personalize services and strengthen assistance, but those benefits remain dependent on architecture, data practices, validation and dependable updates. The decisive questions are not whether a car has AI or a central computer; they are whether the software is safe, useful, controllable and worth its total cost over the vehicle’s life.
