Print-on-demand (POD) moves production of a finished product until after a customer orders it. For online retailers, that can reduce the risk of buying inventory that never sells and make it easier to test designs. It does not eliminate supply-chain work: retailers still depend on production capacity, product consistency, shipping performance, and clear returns handling.

How does print-on-demand work?

In a traditional stocked model, a retailer commits to finished products before knowing exactly which designs or sizes customers will buy. With POD, the retailer lists products for sale, then a production partner makes and fulfills an item after an order arrives. Printful describes this approach as buying the item only after it has been ordered, rather than stocking the finished product in advance (Printful Enterprise).

A printed T-shirt is one example: the retailer offers designs, and the provider prints the selected one after purchase. The retailer may avoid holding finished shirts, but the provider still needs blank garments, printing materials, labor, equipment, and shipping capacity.

Does print-on-demand reduce inventory risk?

It can reduce a retailer’s exposure to unsold finished goods, especially when demand for a new design is uncertain. Instead of committing to a large batch of completed products, a retailer can gauge customer response through orders. This can make small-scale product testing more practical.

The risk shifts rather than disappears. A POD retailer relies on the supplier’s production capacity and performance, while the supplier must plan for blank inputs and consumables. The 2024 Sustainability Report from Printful and Printify, published in 2025, describes lean inventory practices, consumables controls, backup suppliers, and logistics collaboration as parts of managing this model (Printful and Printify sustainability report).

What changes compared with holding finished inventory?

Area Print-on-demand Retailer-held finished inventory
Unsold-stock exposure Typically lower for finished products because production follows an order; input inventory and supplier capacity still matter. The retailer commits to finished goods before all demand is known and may be left with unsold items.
Product variety and testing Can make it easier to offer or test designs without purchasing a large finished batch first. Adding variants may require buying and storing more finished stock in advance.
Production control Depends substantially on the provider’s production process, capacity, and consistency. The retailer has more direct control over stock already on hand, though production may still be outsourced.
Delivery timing Includes production time as well as transit time; no general delivery-time advantage is established. Items already in stock can ship without waiting for production, subject to warehouse and carrier performance.

The comparison is about where risk and work sit, not a universal winner. A stocked model puts more finished-goods commitment on the retailer but can make already-produced items available for dispatch. POD reduces that commitment while increasing reliance on the partner’s ability to make and ship each order.

Is print-on-demand faster or cheaper?

Neither outcome is guaranteed. POD can help a retailer respond to trends or test a product, but an order must still be produced and shipped. A stocked alternative may avoid the production wait when the item is already available near the customer. The available evidence does not establish that POD orders consistently arrive faster than stocked products.

Cost depends on the full order economics, not just the absence of finished inventory. Compare product and setup charges, shipping, platform costs, returns, replacements, and exceptions at realistic order volumes. A lower inventory commitment may be valuable even if per-order fulfillment costs differ, but the sources do not establish a general average cost saving for POD.

What operational problems does POD help address—and what does it introduce?

Demand uncertainty

Producing after an order can reduce the chance of holding finished products in designs or sizes customers do not choose. This is particularly useful when an assortment changes frequently or a retailer is validating demand.

Supplier reliability and quality

Retailers remain accountable to customers for orders even when another company produces them. In a summary of a 2023 Digital Commerce 360 survey, Printful reported that 52% of surveyed online sellers identified supply-chain reliability as a major challenge, 32% cited consistent product quality as an issue, and 30% identified speed-to-market as a top struggle (Printful Enterprise survey summary). These are attributed survey findings, not universal POD performance measures.

For a POD operation, quality checks should include samples and consistency across production sites, as well as a defined remedy for defects. Multiple suppliers or locations may provide backup options, but they can also make quality oversight more complicated.

Fulfillment visibility and peak capacity

Retailers need useful order-status and tracking information, visibility into input availability, and confidence that production can handle demand spikes. MIT Center for Transportation and Logistics’ 2025 omnichannel study describes pressures across logistics, inventory management, and order fulfillment; it included 647 supply-chain professionals, and 81% of respondents reported ongoing ecommerce sales growth (MIT CTL report findings). Those figures describe the survey’s participants and broader ecommerce conditions, not POD results.

How should a retailer evaluate a POD arrangement?

Compare the service outcome a customer will experience, not inventory exposure alone. Establish these points before routing a substantial share of orders through a provider:

  • Inventory exposure: Identify who owns and replenishes blank inputs, who carries finished goods, and who bears the cost of unsold stock.
  • Total cost: Model product, setup, shipping, platform, returns, replacements, and exception costs at expected order volumes.
  • Speed and reliability: Account for production plus transit time, delivery consistency, geographic coverage, and peak capacity.
  • Quality: Check product samples, consistency across production sites, and the provider’s remedy for defects.
  • Visibility and integration: Confirm order status, tracking, input availability, and connections to the retailer’s sales channels.
  • Returns and support: Decide who handles returns and customer communication, how long resolution takes, and whether replacements are available.

Broader ecommerce fulfillment concerns reinforce why those checks matter. Amazon Supply Chain Services’ April 18, 2024 summary of Forrester research highlights on-time delivery and fulfillment-data challenges for retailers (Amazon Supply Chain Services). It does not establish a provider ranking or a POD-specific result.

Does print-on-demand make a supply chain more sustainable?

It should not be assumed to do so automatically. The Printful–Printify report describes a waste-reduction rationale for making products after orders, but that rationale is not a comparative lifecycle assessment against stocked production and shipping. Production methods, materials, shipping routes, packaging, and returns all affect the broader footprint.
