PERT estimates an activity’s duration from three inputs—optimistic, most likely, and pessimistic—and weights the most likely estimate four times. The result is an expected activity duration, not a guaranteed project finish date or, by itself, the probability of meeting a deadline. To plan for an on-time finish, put the estimates into a dependency-based schedule, review its critical path, and use schedule risk analysis when you need date confidence or contingency estimates.
What is the PERT formula?
The common PERT weighted estimate is:
PERT expected duration = (O + 4M + P) / 6
- O — optimistic: a plausible low duration if conditions are favorable.
- M — most likely: the ordinary or modal duration expected under the stated assumptions.
- P — pessimistic: a plausible high duration, with scope and risk assumptions made explicit.
Use the same unit and scope for all three values. PMI describes this beta-distribution mean as typically approximated by the PERT weighting; it is a modeling assumption, not a promise that actual duration will follow that distribution. How do I calculate PERT?
Worked example
Suppose an activity has O = 2 days, M = 4 days, and P = 8 days:

This is an illustrative arithmetic example, not a measured project result. Keep full precision in the schedule calculations when the software allows it; round only for display, and state the display precision your team uses. Rounding each activity before adding durations can slightly change the total.

Simple PERT calculator
Enter three durations in the same unit, then calculate (O + 4 × M + P) ÷ 6. For example, entering 2, 4, and 8 days gives 4.33 days. This calculator logic estimates one activity; it does not model dependencies, resource limits, correlated risks, or the chance of meeting a project deadline.
How do I calculate optimistic, most likely, and pessimistic time?
Estimate a defined activity rather than an entire project at once. Agree on what work is included, who owns it, and what the duration unit means—for example, elapsed calendar days or working days. Ask for plausible outcomes under shared assumptions, not values chosen to fit a desired deadline.

- Define the activity and scope. Break work into estimable activities, with clear ownership and completion criteria.
- Set assumptions. Note relevant conditions and risks, such as approvals, dependencies, or access to resources, so all three estimates refer to the same work.
- Elicit O, M, and P. Use a shared unit. O and P should be plausible bounds under the assumptions, not impossible best- and worst-case extremes; M should represent the ordinary or modal outcome.
- Calculate the weighted duration. Apply the formula to each activity and retain precision where possible.
- Record uncertainty and revisit it. Update estimates and assumptions as progress, risks, or scope change.
Three-point estimates express uncertainty, but the output still depends on the quality of the inputs and the distribution assumption. For innovative or creative work with many unknowns, a neat weighted number can imply more certainty than the estimates support.

How should PERT estimates fit into an on-time project plan?
A PERT estimate belongs in a schedule network, where dependencies determine which work must happen before other work can finish. It does not account for those relationships on its own.

- Build the activity list from defined work, scope, and owners.
- Estimate each activity with O, M, and P using consistent units and documented assumptions.
- Enter weighted estimates as duration inputs in the schedule.
- Define dependencies and milestones. Connect activities according to the work sequence, then run critical-path analysis.
- Review the schedule as it changes. Reassess dependencies, progress, and estimates when work finishes, slips, or changes. NASA notes that the critical path can change as a project progresses.
NASA defines the critical path as “the sequence of dependent tasks that determines the longest duration of time needed to complete the project.” Activities on that path with no float can directly affect planned completion when delayed; a path that is not currently critical can become important as uncertainty or progress changes. Can PERT tell me if my project will finish on time?
No—not from the weighted estimate alone. The formula gives an expected duration for an activity under its assumptions. Even a network of such estimates does not automatically tell you the likelihood of meeting a target date, how much reserve to hold, or which risks are most likely to drive delay.

For a simple schedule with one path, PERT or method-of-moments analysis can be a useful approximation of schedule risk. David T. Hulett’s February 2000 article for PMI’s PM Network cautions that the method underestimates risk when multiple parallel paths converge. At merge points, uncertainty across paths matters; evaluating each activity or path with a single weighted number does not fully represent the network’s combined risk. Hulett writes that “The Durrenberger project has only one path, and PERT or MOM is a good approximation of risk in that limited context.” The limitation is central: that conclusion is for a single-path context, not a general guarantee of accuracy. If the decision depends on the chance of meeting a date, the reserve needed for a chosen confidence level, or the leading schedule-risk drivers, use schedule risk analysis appropriate to the full network. Simulation can model duration uncertainty across paths and produce information for those decisions, but it requires a suitable schedule model and distribution assumptions. PERT and CPM: what is the difference?
PERT and critical-path method (CPM) address related but distinct parts of scheduling. PERT supplies an uncertain activity-duration estimate from three values. The schedule network represents dependencies; critical-path analysis finds the longest dependent path and identifies activities with no float. A project plan can use PERT-style estimates as duration inputs and CPM analysis to understand how the network’s sequence affects its planned completion.

These are different levels of analysis, not competing ways to calculate the same number. The three-point estimate is useful for duration inputs; simulation is more appropriate when the decision concerns the behavior of an uncertain, connected schedule.
Which average should you use?
Do not mix the PERT-weighted beta approximation with the triangular-distribution average. PMI’s schedule-risk article describes the triangular average as (low + most likely + high) / 3 and the beta-distribution average as typically approximated by (low + 4 × most likely + high) / 6. They are distinct assumptions and produce different results for the same inputs. State which convention your estimates and schedule use.
There is no single variance or standard-deviation formula established here for every PERT variant, so do not infer one universal confidence calculation from the weighted-duration formula. For date probabilities, use a documented schedule-risk method with assumptions appropriate to the network.
