Choose ISO 9001 when your business needs a consistent, organization-wide quality management system (QMS); choose Six Sigma when you need to solve a defined process problem using data. They address different layers of quality work, and they can be used together: ISO 9001 provides the management framework, while Six Sigma projects can tackle selected performance gaps within it.

How ISO 9001 and Six Sigma differ

ISO 9001 is a requirements standard for a quality management system. It helps an organization establish processes and responsibilities, address customer and applicable requirements, evaluate performance, and pursue continual improvement. Six Sigma is a data-driven method for improving processes, usually by working on a specific problem or process.

That distinction matters: ISO 9001 concerns how the organization manages quality as a system; Six Sigma concerns how a team investigates and improves a process. Neither is a universal substitute for the other.

Can be combined? Yes. The QMS can provide the broader management context. Yes. DMAIC can be used for selected improvements within broader quality initiatives.

Which quality approach fits your business?

Choose ISO 9001 when the need is system-wide

Start with ISO 9001 if customers, contracts, regulators, or leadership need a consistent framework across the business. It may also suit an organization where responsibilities and process controls are fragmented, or where the business needs to demonstrate that its QMS conforms to defined requirements.

Certification can matter in some commercial settings, but it is neither automatic nor universally required. Check the actual customer or regulatory requirement before budgeting for certification.

Choose Six Sigma when the problem is specific and measurable

Start with Six Sigma when a process has a measurable defect, delay, rework, or variation problem and the team can collect dependable data. Scope a project around the problem and establish a baseline before investing in a belt program or treating credentials as a proxy for results. ASQ describes DMAIC as applicable in Six Sigma, Lean, and other improvement initiatives.

Use both when you need governance and focused improvement

If your business needs system-level consistency as well as improvement in particular operations, the approaches can complement each other. ISO 9001 provides QMS requirements and governance context; a DMAIC project offers a structured way to investigate and address a selected problem.

What DMAIC involves

DMAIC is a five-stage cycle for improving an existing process. Its value depends on a clearly scoped problem, credible measurements, and follow-through—not on the label alone.

  1. Define: State the problem, the project’s goals, and what process or outcome is in scope.
  2. Measure: Establish baseline performance using reliable process data.
  3. Analyze: Examine the data to identify likely causes of the gap.
  4. Improve: Develop and implement changes that address the causes.
  5. Control: Monitor the process so the gains are maintained.

Do not treat “3.4 defects per million opportunities” as a guaranteed result of adopting Six Sigma. The sources cited here explain the method and DMAIC but do not establish that every organization will achieve that outcome.

ISO 9001:2026: current edition and transition timing

As of 7 October 2026, the current edition is ISO 9001:2026, the sixth edition, published on 16 September 2026. ISO describes it as preserving the established framework while making targeted updates for clarity and usability, with added emphasis on leadership and quality culture and clearer treatment of risks and opportunities. ISO said the standard is trusted by more than one million organizations worldwide; its announcement does not state how that figure was counted.

For organizations certified to ISO 9001:2015, ISO/TC 176 committee guidance sets 30 September 2029 as the deadline to complete the transition. How to make the decision

Before choosing, compare the business need with the resources and evidence available. A system-wide assurance need points toward ISO 9001; a contained performance gap points toward Six Sigma. The choice should reflect the organization’s actual requirements and capacity rather than an unsupported promise of savings.

  • Requirement: Is the priority a QMS across the organization, or improvement in a specific process?
  • Evidence: Can the team define the problem and obtain dependable baseline data?
  • Ownership: Is leadership prepared to support a continuing management system, or can a project team work on a bounded improvement?
  • Capability: Are the needed process expertise, data skills, and participant time available?
  • External expectations: Do customers, contracts, or applicable regulations actually require a QMS or certification?
  • Scope and resources: Account for implementation and recordkeeping, possible certification audits, or the time and training needed for improvement projects.

There is no established universal winner on comparative ROI, implementation cost, or guaranteed defect reduction. Estimate those outcomes from your own requirements, baseline, scope, and available expertise.

Certification, credentials, and adoption figures

ISO 9001 certification is optional and is performed by a certification body, not by ISO or ASQ. ASQ reports that more than one million organizations in more than 170 countries have applied ISO 9001 requirements; that is an adoption figure, not a statement that all those organizations are certified.

There is no single Six Sigma credential established as necessary to practice the method. Training can help participants build the capabilities their projects require, but an organization’s choice of training should follow its improvement needs.
