A Daily Scrum is turning into a status meeting when people mainly report progress to a manager or meeting leader, but do not use what they learn to coordinate and adapt the team’s plan toward the Sprint Goal. The clearest test is the outcome: Developers should leave with an actionable plan for their upcoming work. Scrum does not require a particular script or round-robin format.
What a Daily Scrum is meant to accomplish
The November 2020 Scrum Guide defines the event’s purpose: “The purpose of the Daily Scrum is to inspect progress toward the Sprint Goal and adapt the Sprint Backlog as necessary, adjusting the upcoming planned work.” That purpose—not a prescribed set of questions—is the standard for judging whether the meeting is working.
The event is for the Scrum Team’s Developers and is timeboxed to 15 minutes. The Product Owner or Scrum Master participates as a Developer when actively working on Sprint Backlog items. The Developers choose the structure and technique, as long as the event stays focused on progress toward the Sprint Goal and produces an actionable plan for the next day’s work. Signs the event may be a status meeting
One behavior alone does not prove a team is or is not following Scrum. Look at the meeting’s overall pattern: does the information people share lead to collaboration and adaptation, or is it mostly collected as a report? These practical questions help distinguish the two.

- What is the focus? Is the team examining progress toward the Sprint Goal, or is each person simply reciting completed and planned tasks?
- Who is the conversation for? Do participants talk with one another to coordinate, ask for help, and make decisions, or do they take turns reporting to a manager, Product Owner, Scrum Master, or meeting leader?
- Does the plan change when it should? When new information affects the work, does the team adapt its upcoming plan or Sprint Backlog?
- Is there a shared outcome? Do Developers finish with an actionable plan, rather than only a record of everyone’s updates?
- Is detailed problem-solving handled appropriately? Does a discussion that cannot be resolved within the timebox continue afterward with the people needed?
Scrum.org identifies waiting in line to report progress to a Scrum Master, Product Owner, or stakeholder—with no collaboration that changes the plan—as an anti-pattern. The distinction is not whether people share updates; it is whether those updates help the team inspect and adapt. Scrum.org’s list of Daily Scrum anti-patterns and its event guidance describe this difference.
How to reset a meeting that has drifted
- Put the Sprint Goal in view. Make it the reference point for the conversation, rather than starting with a manager’s request for individual reports.
- Discuss what the team has learned. Focus on progress toward the goal, obstacles, dependencies, and information that may affect the work.
- Decide what needs to change. Identify plan adjustments, coordination, or help the Developers need. If a problem needs more than a brief discussion, arrange a focused follow-up with the relevant people.
- Confirm the next working day’s plan. End with an actionable shared plan. Let the Developers choose a format that supports that result.
The familiar “three questions” format—what did you do yesterday, what will you do today, and what is blocking you?—is not mandated by the current Scrum Guide. Scrum.org notes that the 2020 Guide dropped those classic questions; teams may use them if helpful, but they should not let the script replace inspection and adaptation. A quick way to assess your team’s practice
Judge the event by its focus, interaction, and result—not by whether the team stands up, follows a round-robin, or uses a specific set of prompts. If the Sprint Goal shapes the conversation, Developers coordinate with one another, and the group adapts its upcoming work when needed, the event is serving its purpose. If people primarily report to a meeting leader and leave without a plan, it is functioning more like a status meeting.
