Building a minimum viable product and shipping software reliably are two different jobs. An MVP is a milestone: a first version of a product with the smallest set of features that can be tested with real users. Shipping is the ongoing work of getting each change qualified, released, watched in production, and learned from. A team can finish the first and still lack the second, and the gap usually shows up only after real users arrive.
Why the MVP feels like the finish line
An MVP has a clear ending. Features are built, the product runs, and someone can use it. That makes it feel complete. Google Cloud’s Well-Architected Framework advises starting new workloads with a minimal viable product and resisting over-engineering. That advice is about scope at the start. It does not say the surrounding delivery process is finished.
The gap appears when the product has to change. The second release, the bug fix that needs to reach customers the same day, and the database change that cannot be undone all require a path from a developer’s laptop to production that someone trusts. If that path was assembled by hand for launch week, it rarely scales to the tenth release.

Google Cloud’s change-management guidance describes change moving through distinct phases: design, development, qualification, and rollout. Most MVP work concentrates on the first two. Shipping depends on the last two, and on the feedback that comes after them.

The last two rows are where most of the new skill sits. A team that qualifies and rolls out well can change its product often. A team that does not will tend to delay changes, and delayed changes pile up into riskier releases.
Why small batches change the outcome
Google Cloud lists working in small batches among its DevOps capabilities and connects it with shorter lead times and faster feedback loops. The reasoning is practical. A small change touches fewer things, so it is easier to review, easier to test, and easier to observe once it is live. When something goes wrong, there are fewer candidate causes.

Small batches are an option, not a guarantee. They reduce the size of each risk, but they require the qualification and rollout work described above. A team that ships small changes through a fragile manual process will just ship more fragile manual processes.

DORA, the research program now part of Google Cloud, defines five metrics in its current guide. They split into two groups: throughput, which describes how quickly and how often change reaches users, and instability, which describes how often change causes trouble. Looking at only one group gives an incomplete picture. A team can increase deployment frequency while its failure rate climbs, and the first number alone will look like progress.

These definitions are useful for a team’s own trend line. They do not come with a target number. What counts as a good deployment frequency or recovery time depends on the service, its users, and what a failure costs, so compare a team against its own history before comparing it with anyone else.
Staged rollout limits who a bad change can hurt
Google Cloud describes its approach to change as rolling changes out in stages to minimize negative customer impact. It describes a canary deployment as partial and time-limited: the new version runs for a subset of traffic for a set period before it is either expanded or withdrawn. A simple version of this looks like the following:

- Release the change to a small share of users or servers.
- Watch the signals you agreed on before the release, such as error rate, latency, and support contacts.
- If the signals stay within bounds for the planned window, widen the release in steps.
- If they do not, stop the rollout and return traffic to the previous version.
The useful part is the decision rule written before the release. A canary without agreed thresholds is just a slower full deployment.
A practical path after the MVP
If the MVP is done and shipping is the new problem, these steps give a sensible order of work. None of them requires a particular tool.

- Write down the path from commit to production. List every manual step, approval, and waiting period. You cannot improve the lead time you have not measured.
- Shrink the typical change. Split large features behind switches or into smaller deliverables, so each release can be reviewed in one sitting.
- Automate the checks you run most often. Build, tests, and basic configuration checks should run the same way every time, without relying on someone remembering them.
- Roll out in stages. Start with a small share of traffic and define the stop condition before the release, not during the incident.
- Monitor the signals that matter to users. Pick a short list and make sure someone is responsible for watching it after each release.
- Practice recovery. Rehearse rolling back or fixing forward, so that recovery is a known procedure rather than an improvised one.
- Review the five DORA measures each month. Look for trends in both throughput and instability together.
What the evidence does and does not establish
- Google Cloud’s guidance describes practices that can make change easier to observe and control. It does not promise that these practices will eliminate failures.
- DORA’s 2021 report describes its scope as seven years of research and data from more than 32,000 professionals worldwide. That is the scope of that report, not a current workforce figure, and it does not prove that any single practice causes a particular outcome.
- The metric definitions above come from DORA’s current guide as of October 2026. Metric names and wording can change, so check the guide before using them in a formal process.
- The most reliable evidence for your team is your own release history: the changes you shipped, the incidents you had, and how long each took to resolve.
