A warehouse humanoid robot is worth evaluating only against a defined task and a measured baseline—not on the strength of a demo, a first day of operation, or a vendor’s promise. Before committing, establish how the robot will work around people and existing automation, measure performance across representative shifts, and calculate costs and benefits using site-specific data. Public announcements document an initial commercial deployment, but do not establish humanoid-specific safety outcomes, sustained reliability, or payback.
What warehouse tasks are humanoid robots doing today?
Publicly described deployments provide examples of specific work, not proof that humanoids can reliably perform every warehouse task. In a June 27, 2024 announcement, GXO and Agility Robotics described a multi-year Robots-as-a-Service agreement following a late-2023 proof-of-concept pilot at GXO’s SPANX facility. The announced task was moving totes from cobots onto conveyors, with Digit integrated into existing automation and managed through Agility Arc. GXO’s announcement
Agility said Digit completed its first day of work for GXO on June 5, 2024 as part of regular operations. That is a reported initial operating milestone, not a measure of sustained utilization or results. Neither announcement reports long-run uptime, failure rates, injury reduction, labor displacement, or realized savings.
GXO has also described testing three humanoid prototypes—with Agility, Apptronik, and Reflex—and said it gave feedback on battery life, heavier loads, floor stability, dexterity, and interaction with other automation. GXO characterized mass deployment as requiring a longer development journey. These are operator-reported development observations, not an independent comparative benchmark. GXO’s overview

How should a warehouse assess humanoid robot safety?
Assess the complete application, not just the robot. A humanoid shape or a “collaborative” label does not establish that a particular robot, tool, software configuration, task, and facility layout are safe for people to work alongside. OSHA’s Technical Manual recommends including knowledgeable employees in risk assessment, evaluating the completed robot application, and training employees. It references ISO 10218, ISO/TS 15066, and related guidance; OSHA notes that standards change over time. Confirm the current applicable standards and legal requirements for the facility’s jurisdiction. OSHA Technical Manual, Section IV, Chapter 4
Map the application and its failure modes
Start before the pilot with the intended task and the conditions in which it will run. Include normal operation as well as work that occurs when something goes wrong or needs servicing.
- Work and environment: payload, end effector, route, floor conditions, traffic, congestion, lighting, shifts, and interfaces with conveyors, cobots, AMRs, and other equipment.
- People and procedures: workers who operate, maintain, or work near the process; task handoffs; supervision; training; and who is authorized to intervene.
- Abnormal conditions: blocked paths, dropped or unstable loads, jams, loss of communication, emergency stops, a fall or fault, charging, maintenance, and software updates.
Require application-specific safety evidence
Ask the supplier and integrator for the risk assessment and supporting materials for the intended setup. Review safety-function documentation, test evidence, operating limits, incident response, maintenance isolation procedures, and worker training. Include workers who know the task in identifying hazards and reviewing procedures. OSHA’s guidance supports employee participation, evaluation of the completed application, and training; it does not establish that any named humanoid has passed a particular certification or is universally safe to work beside.

Measure outcomes instead of assuming them
Record incidents and near misses, exposure hours, the manual handling actually displaced, ergonomic outcomes, and worker feedback under a defined protocol. Do not treat human-centric design or an intention to reduce risk as evidence that injuries have fallen. GAO reports that employer costs from musculoskeletal injuries were at least $17.7 billion in 2021 and that manufacturing and warehousing workers experienced these injuries at higher rates than private industry overall. Which reliability measures belong in a pilot?
Run the pilot on representative routes, loads, shifts, floor conditions, traffic, and peak-demand periods. Define each measure and publish its denominator so that a good-looking success count cannot conceal a high intervention rate or limited operating time. Separate robot availability from successful task performance.

Keep logs detailed enough for operations and maintenance teams to identify recurring failure modes and assign corrective action. Record battery availability and whether the robot can complete the intended work between charging opportunities. Evaluate performance under the actual staffing and supervision model planned for routine operation; a pilot that depends on unusually frequent expert assistance may not represent that operating model.

GXO’s reported feedback on battery life, payload, floor stability, dexterity, and interaction with other automation can help shape test cases, but it is not a published reliability benchmark. The reviewed GXO and Agility accounts do not provide humanoid-specific sustained uptime or failure-rate figures.

Use the existing process as the baseline and count only benefits that are incremental and verifiable. A transparent annual model is:
Annual net benefit = validated annual labor and throughput benefit − annualized robot or service cost − integration and safety cost − maintenance, energy, software, training, supervision, and downtime cost.

Payback period = upfront implementation cost ÷ annual net benefit, when annual net benefit is positive and both figures use consistent accounting periods. For a Robots-as-a-Service arrangement, use the recurring service fees and contractual terms; do not assume a purchase price. GXO’s announcement confirms an RaaS agreement but does not disclose its price or an ROI result.
Build the cost and benefit inputs from the site

Do not count every hour a robot is present as labor saved. Specify whether displaced hours can actually be removed or productively redeployed, and whether throughput gains can be used during the hours and demand periods when they occur. Model conservative, expected, and optimistic cases for utilization, task success, staffing coverage, and downtime. If payback disappears under plausible lower-utilization or higher-downtime assumptions, the business case is sensitive to those assumptions.

Compare the alternatives for the same task
Compare a humanoid with the actual options for the defined work: the current manual process, an ergonomic redesign, fixed automation, AMRs, or cobots. Use the same demand and operating assumptions for each option.

GXO’s described deployment integrates Digit with existing automation; this shows one implementation approach, not that humanoids always integrate with little effort. Flexible use of human-built space may matter for a particular site, but it belongs in the business case only when its value can be measured against those alternatives.
What public evidence is still missing?
The reviewed public accounts establish a GXO–Agility agreement, a described tote-transfer task, and Agility’s report of Digit’s first day of work at GXO. They do not establish comparative long-run performance, safety outcomes, or financial returns. In particular, the reviewed sources provide no humanoid-specific uptime statistic, reliability benchmark, worker-injury reduction figure, purchase price, or ROI result. Treat company statements as evidence of what the companies announced, not as independent verification of outcomes.
That gap makes a well-designed, task-specific pilot especially important: it should produce the site’s own safety, reliability, and cost evidence before a deployment decision is generalized to other tasks or facilities.
